How to Create an Ecommerce Journey Map That Drives Improvements

A useful ecommerce journey map follows one researched customer and shopping scenario, connects touchpoints and friction to owned opportunities, and evolves as teams test improvements.

An ecommerce journey map is useful when it shows how a specific customer tries to complete a real shopping goal—and turns observed friction into changes a team can own and measure. Build it around one customer and scenario, use research to define the stages, capture actions and emotions across channels, and keep it current as you investigate and test improvements.

What should an ecommerce customer journey map include?

A journey map visualizes the process a person goes through to accomplish a goal. For ecommerce, that means more than a funnel or a list of website pages: the map should reflect the customer’s perspective, including what they do, need, think, and feel at meaningful points in the experience. Nielsen Norman Group describes core components as an actor, a scenario and expectations, phases, actions and mindsets, emotions, and opportunities (NN/g’s journey-mapping guide).

As an Amazon Associate I earn from qualifying purchases.

  • Actor: The researched customer whose point of view the map represents.
  • Scenario and goal: The shopping situation and outcome the person is trying to achieve, along with their expectations.
  • Phases: The meaningful stages in that particular experience.
  • Actions, questions, and emotions: What the customer does, what information they need or wonder about, and how the experience feels.
  • Opportunities: Changes the organization could make, with an owner and a way to assess whether the change helped.

A map is not evidence merely because it looks detailed. Ground its entries in customer research and observed behavior; mark assumptions as assumptions rather than presenting them as customer truth.

How do I create an ecommerce customer journey map?

1. Choose one customer and one concrete shopping scenario

State whose experience you are mapping and what they are trying to do—for example, finding and buying a particular type of product, then getting help if it does not meet expectations. Keep the map to one point of view. If customer types or purchase situations differ in important ways, make separate maps instead of blending them into an average journey that may describe nobody well.

Spin Master Games Upwords Stackable Word Game with Rotating Board
  • High-Stacking, Word-Building: The higher you stack, the higher you score. Each player starts with 7 letter tiles. Play words across or down to make new words or stack on top of tiles to change a word. Earn points for every tile put down
  • Rotating Design: with a lazy Susan design, players can easily place their tiles on the Upwords game board. When it's your turn, simply turn the board in your direction to play your word
  • Board Game For Family Night: This strategy word game for adults and kids is fun to play solo or as a family board game. Upwords is the perfect fun game for an educational challenge
  • Family Game Night: Make memories with board games for kids 4-6, board games for kids 6-8 & board games for kids 8-12. take the fun outside with camping games & outdoor games for adults and family
  • Spin Master Toys & Games: Looking for kids games, yard games & card games for grown ups, kids or teen? Shop everything from family game night, travel games, puzzles for adults & family games

Journey mapping is especially useful for a sequence of events, a process, or an experience that crosses channels. Define the customer’s goal and expectations first so the team can decide which events belong in scope.

2. Set stages from evidence, not habit

Stage names depend on the map’s scope. NN/g offers an end-to-end ecommerce example: “discover, try, buy, use, seek support.” Baymard’s transaction-focused sequence is “browse, find, evaluate, add to cart, check out, confirm” (Baymard’s guide to ecommerce UX research and audits). These sequences answer different questions; neither is a mandatory template.

inPatience Freigard Board Game, Ages 8+, 1 Player, 15 Minutes Playing Time
  • The terrible crawling locks are about to enter the peaceful land of Freigard.
  • Collect the bravest defenders to defeat the mechanical monsters!
  • In each round, you can score your hand or try to improve it by drawing a card.
  • Your total score must be high enough to defeat a crawling castle.
  • Settle for small scores too often, and you may not reach the threshold you need...but if you're too brave, you may burn through your Defender cards too fast

Use the customer’s goal to decide where the journey begins and ends. A map intended to improve the full customer experience should not stop at payment if product use, delivery, returns, or support are part of the goal being studied. A map focused on checkout can reasonably concentrate on the transaction and confirmation.

3. Capture meaningful actions, questions, and emotions

Record the consequential actions, not every click. At each phase, note what the customer is trying to accomplish, what they need to know, and what they actually do. Use research evidence—such as interview language or usability observations—to preserve real questions and motivations rather than inventing polished personas’ thoughts.

An emotion line can show where confidence, uncertainty, frustration, or delight changes. Treat it as context for investigating an experience, not as a substitute for asking customers what happened or why.

4. Map touchpoints and handoffs across channels

Include the touchpoints relevant to the scenario: discovery, product evaluation, checkout, order confirmation, product use, and support where applicable. A customer may encounter different teams, systems, or channels along the way; show those transitions when they affect the experience.

When the customer-facing journey depends on internal people and processes, extend the work with a service blueprint. A journey map follows one actor and scenario; an experience map represents a broader human experience; a service blueprint adds the business-side people and processes that support the customer journey (NN/g, “Journey Mapping 101”).

5. Turn friction into owned, measurable opportunities

For each important pain point, describe the opportunity in terms of a change the team can investigate, name an accountable owner, and choose a measure related to the problem. A map helps people share an understanding of the journey and see where improvement may matter; it does not prove that a proposed redesign will work. Prioritize opportunities and test changes before treating them as solutions.

How do I find friction in the ecommerce customer journey?

Use quantitative and qualitative methods for different questions. Analytics can reveal where customers exit, stall, or encounter repeated errors, but those signals usually do not explain the cause. Generative research investigates behavior on the particular site; an evaluative audit assesses the experience against established standards. Baymard recommends treating research and audits as complementary rather than interchangeable (Baymard’s research and audit guide).

  1. Locate a suspect stage with quantitative signals. Look for unusual exits, repeated form errors, or other relevant patterns in the journey.
  2. Inspect the experience. An evaluative audit can identify usability issues against established practices; it does not by itself establish why this site’s customers behave as they do.
  3. Investigate causes with customers. Use targeted interviews, usability tests, or walkthroughs to understand what people expect, notice, and struggle with in the specific context.
  4. Prioritize and test a change. Tie the proposed improvement to an owner and a measure, then use subsequent evidence to judge its effect.

Checkout is one useful place to inspect, not an automatic explanation for every conversion problem. Baymard’s Checkout UX 2025 analysis found that 64% of benchmarked leading US and European desktop ecommerce sites had mediocre-or-worse checkout UX performance; the reported figures were 63% for mobile sites and 46% for apps. These are benchmark assessments of studied sites, not abandonment or conversion rates for ecommerce generally (Baymard’s Checkout UX 2025 analysis).

Use the analysis as a set of prompts to check against your own journey: Is guest checkout prominent? Are password requirements understandable? Are delivery dates clear rather than only delivery speed? Are fulfillment choices understandable, required and optional fields distinguished, errors useful, and required phone numbers explained? Baymard also reports that 62% of benchmarked sites did not make guest checkout the most prominent option. Separately, in a survey cited in the 2025 analysis, 18% of 1,026 US adults who had shopped online in the previous three months said they had abandoned an order because they did not want to create an account. That is a response to a specific survey question, not the share of all abandoned carts.

How can I keep the map useful after it is made?

Return to the map when new research arrives, when a change is implemented, or when customer behavior reveals that an assumption no longer holds. Update the evidence and the journey rather than preserving an attractive diagram as if it were a permanent description of the experience. Keep the opportunity, owner, and measure connected to the stage where the friction occurs so teams can use the map to guide decisions.

Research, auditing, testing, and implementation answer different parts of the improvement cycle: where a journey may be breaking down, what may cause the problem, which change is worth trying, and whether the change helped. Nielsen Norman Group likewise includes opportunities, organizational context, and measurement of implemented improvements among journey-mapping considerations (NN/g; see also Baymard’s overview of UX design principles).
