How to Create a Black Friday Email Marketing Strategy for 2026

A practical guide to planning Black Friday and Cyber Monday emails for 2026, from early preparation and segmentation to automation, measurement and post-sale follow-up.

Start by deciding what your Black Friday campaign should achieve, then plan its offer, audience, messages, automated flows and follow-up as one coordinated sequence. For 2026, Black Friday is November 27 and Cyber Monday is November 30; use those dates as anchors, not as a reason to send the same promotion to every subscriber.

When should you start planning Black Friday emails?

Begin months ahead of the sale. Klaviyo’s 2026 calendar places Black Friday on November 27, Small Business Saturday on November 28 and Cyber Monday on November 30. Confirm the dates for the market you serve, then set the campaign in the time zone your customers use. Your promotion window should also reflect inventory, shipping cutoffs, customer-service capacity and the time any offer actually ends.

Klaviyo’s suggested 2026 runway starts list growth and opt-in preparation in July and August, moves to testing and segmentation in September and October, and uses early November to prepare early-access and gift-guide campaigns. These are planning suggestions, not required dates for every retailer. See Klaviyo’s BFCM planning guide and its 2026 sending guide for the vendor’s recommendations.

Set your goal, offer and operating rules

Review your previous results

Use your own prior campaigns to identify which products, offers, audience groups, send times and channels performed well. Choose a specific improvement for this year—for example, raising revenue per recipient, improving conversion on a key product, or reducing unsubscribes. Track both email-platform-attributed revenue and total revenue; they answer different questions and platform attribution alone does not establish the campaign’s incremental effect.

Make the offer deliverable

Before writing copy, settle the discount or other value proposition, eligible products, promotion start and end times, landing pages, stock availability and shipping promises. Confirm that customer support can handle the expected questions. These details determine what you can truthfully promise and which messages customers should receive.

Klaviyo’s planning guide reports that more than 40% of email campaigns already contained Black Friday discounts by the Monday before Black Friday in 2025. That is Klaviyo-reported campaign data, not a measure of consumer behavior or proof that an early discount is right for your business. The same vendor’s 2026 guide cites its 2025 forecast that 40% of consumers shop during BFCM sales and 24% start earlier; treat those as figures from Klaviyo’s forecast, not as a universal independent survey. Neither statistic should replace your own sales history and offer economics.

Prepare the list, segments and creative

Send to people who opted in and are likely to engage

Check consent records, remove invalid addresses and review engagement before increasing campaign volume. Segmenting makes it possible to send relevant messages without treating every subscriber as equally interested. Useful groups may include recently engaged subscribers, VIP or high-value customers, previous BFCM buyers, and people who browsed or bought from a particular category. Use location when the offer or shipping terms vary by market.

Engagement windows should reflect your normal sending frequency. Klaviyo gives 30–60 days as one example for brands that email frequently, with longer example windows for less frequent senders; those are starting points rather than universal cutoffs. Its segmentation guidance discusses using engagement and customer behavior to shape BFCM audiences.

Match each segment to a useful message

Give early access to a group that has a reason to value it, such as loyal customers, rather than automatically sending it to the entire list. Use purchase or browsing interests to make product selections more relevant. A broad sale announcement can still reach a wider eligible audience, while reminders and last-chance messages can be limited to people for whom the offer remains relevant.

Prepare mobile-readable templates, clear calls to action and destination pages that match the email’s offer. Test subject lines, copy, creative and timing where your audience size allows a meaningful comparison. Mailchimp’s holiday email guidance also recommends planning and testing ahead of seasonal campaigns.

Build a sequence instead of repeating one blast

Plan each send around a distinct purpose. The schedule below is a framework: adjust it to your audience’s engagement, the length of your promotion and your operational constraints.

  1. Teaser or early-access invitation: Set expectations before the sale, or invite an appropriate segment to shop early. State any access window accurately.
  2. Sale launch: Announce the offer when it is live and link to the relevant landing page.
  3. Relevant reminder or product selection: Help interested subscribers find products or categories that fit their behavior or needs. Avoid repeating the launch message without adding useful information.
  4. Last chance: Send only when the deadline is genuine. Make the ending time and applicable time zone clear.
  5. Post-sale follow-up: Thank customers, provide appropriate order or delivery communications, and follow up in ways that suit the purchase.

Schedule sends in customers’ local time zones when possible, and use your own history to choose timing. Klaviyo recommends multiple messages on peak days for distinct segments, and its Academy presents 2–3 emails daily as a guide. Those vendor suggestions are not a guaranteed optimum or a quota: frequency should depend on audience relevance, engagement and the customer experience. See Klaviyo Academy’s BFCM guidance.

Coordinate campaigns with automated emails

Promotional campaigns can overlap with flows that send automatically. Review cart- and browse-abandonment messages, purchase confirmations, back-in-stock alerts and VIP communications before the sale. Check that each flow has current prices and offer terms, does not repeat a campaign message unnecessarily, and does not send a purchase reminder after the customer has bought.

Mailchimp’s holiday guidance discusses timely cart reminders and short follow-up sequences. Treat those as ideas to test against your own timing and customer experience, not as a rule to send more messages. Use exclusions or flow logic where available so campaign and automation messages work together rather than competing for attention.

Measure performance without mistaking attribution for impact

Choose a consistent attribution window before comparing campaigns, and review email campaigns and flows alongside overall business results. Useful measures include:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Revenue attributed to campaigns and flows, plus total revenue during the promotion.
  • Revenue per recipient, clicks and conversion.
  • Unsubscribes, complaints and deliverability indicators.

Compare results with your own baseline, such as the prior BFCM period or a relevant non-sale campaign. Interpret platform-attributed revenue as what the platform assigns under its attribution rules—not automatically as revenue the business would not otherwise have earned. Use the results to adjust future targeting, cadence and timing.

Vendor-reported campaign comparisons can offer hypotheses, but they are not forecasts for an individual store. Mailchimp reports an 11% higher average order value for BFCM email campaigns using segmentation and dynamic personalization compared with campaigns that did not use those tactics. It also reports 36% higher open rates and 28% higher click rates for campaigns using abandoned-cart content blocks. The retrieved figures do not establish methodology or causality, so use them as Mailchimp’s comparisons, not proof that the tactics will produce the same gains for your list. Details appear in Mailchimp’s BFCM email marketing guidance.

Plan the customer relationship after the discount

The campaign does not end when the promotion expires. Keep order confirmations, delivery updates and other transactional communication accurate and timely. For customers who bought, consider a thank-you, a request for feedback at an appropriate point, or relevant post-purchase information. For subscribers who did not buy, follow up only when there is a useful next message; do not keep extending a deadline that was presented as final.

Both Klaviyo and Mailchimp include post-sale follow-up or retention in their seasonal guidance. If email and SMS are part of your channel plan, coordinate their timing and audience rather than duplicating the same urgency across both. Mailchimp reports that SMS accounted for nearly 20% of combined ecommerce revenue among its customers using both email and SMS during BFCM; that customer result is not a forecast for another business.
