Start by asking whether the work can move forward asynchronously. If it can, record the context, current status, next action, and owner in a shared work document so each person can respond during their normal hours. Use a live meeting when real-time discussion is genuinely useful—and make the scheduling, preparation, and written follow-up fair to people across time zones and shifts.
Decide whether the work needs a meeting
Before sending an invite, define the outcome you need. If people can reach it through a clear written update, comments, or a decision recorded in the project workspace, asynchronous work avoids making availability the bottleneck. GitLab recommends checking whether asynchronous methods can effectively achieve the outcome before scheduling a meeting (GitLab’s meetings guidance).

Use a live conversation when the work benefits from immediate discussion—for example, when participants need to resolve competing interpretations or make a decision through back-and-forth. Microsoft describes asynchronous collaboration as work across different places and times, and recommends sharing meeting material early so participants can review it on their own schedules (Microsoft WorkLab’s hybrid-work guidance).

Do not treat the calendar’s open slots as proof that a time is reasonable. Agree as a team on which hours are generally acceptable, how to handle a meeting outside someone’s core hours, and how to revisit the agreement when team membership, locations, or schedules change. Include personal constraints such as caregiving and holidays. Atlassian’s guidance on distributed teams emphasizes making working agreements explicit (Atlassian’s remote-team guidance).

Schedule across time zones without shifting the burden
First identify the actual overlap among participants’ working hours. Preserve that overlap for conversations that need it instead of filling it with routine status updates. GitLab’s handbook offers cross-regional working-hour recommendations and describes reserving some shared hours for colleagues who otherwise have fewer chances to meet; treat those windows as examples, not universal schedules, because local offsets can shift seasonally and individuals’ hours differ (GitLab’s meetings guidance).
For recurring meetings, GitLab suggests considering UTC as the event’s time zone so the meeting does not move for other attendees when the organizer’s local time zone changes. Participants should still check the event in their own calendars, particularly around seasonal clock changes. For a one-off meeting, verify each person’s local time rather than relying on a remembered offset. GitLab also describes using Calendly when scheduling with someone outside the team; that is one workflow option, not a substitute for agreed working-hour boundaries (GitLab’s meetings guidance).

Send an invitation people can prepare for
Make the purpose and expected outcome clear in the invitation, and share the agenda and relevant material in time for people to review them during their working hours. GitLab’s current online guidance recommends sending the invite and agenda 72 hours in advance, with 24 hours as a minimum. This is GitLab’s workplace recommendation, not a universal standard or evidence of a measured outcome (GitLab’s meetings guidance).
- State the decision or outcome the meeting is meant to produce.
- Include an agenda and links to the documents or questions participants should review.
- Check the event’s local time for every participant and confirm it fits the team’s agreed boundaries.
- Offer a way to contribute asynchronously if someone cannot attend or has limited overlap.
Write handoffs for the person who was not there
A useful handoff lets the next person continue without reconstructing the conversation. Put it in the shared issue, project document, or equivalent work record—not only in chat or meeting notes that are hard to find. Include:

- Next action: What specific work should happen next?
- Owner: Who is responsible for taking that action?
After a meeting, record the decisions and resulting actions in the project’s working document so teammates on other schedules can pick them up. Documentation-first collaboration is also part of GitLab’s guidance on distributed work (GitLab’s all-remote guidance).
Escalate a stuck written exchange and record the result
If a written discussion is going in circles, a short call may resolve ambiguity faster. GitLab gives three back-and-forth exchanges as a rule of thumb for considering a synchronous call, then recommends documenting the outcome. That threshold is GitLab’s practice, not a universal cutoff; use judgment based on urgency and complexity. In either case, put the decision and next actions in the shared work record afterward (GitLab’s meetings guidance).

Use tools to support the agreement, not replace it
Shared documents and collaboration platforms can make context and decisions available across shifts, while calendars and scheduling services can help people compare availability. They do not decide which hours are fair or ensure that an absent teammate receives a usable handoff; those are team practices.
A multi-time-zone wall clock can be a helpful office or home-office reference when a team regularly works with a fixed set of regions. Bodet describes displays for several selected cities with automatic time changes (Bodet Time’s time-zone clocks), and Seiko’s India store lists a four-zone wall clock (Seiko Clocks India’s world-time wall clock). A clock shows local times; it cannot tell whether a proposed meeting respects someone’s availability or resolve every seasonal calendar issue.
