How to Compare Open-Weight Models on Your Own Tasks

Compare open-weight models on representative tasks, with clear scoring and documented prompts, tools, budgets, and operating conditions.

To find the open-weight model that works best for your workload, test shortlisted candidates on representative tasks of your own, using a defined scoring method and a documented setup. Compare both task quality and the cost of running the model; treat public benchmarks as a way to shortlist, not as a substitute for your own results.

Start with the decision you need to make

Write down what the model will do, who will use it, which mistakes matter most, and the minimum acceptable quality. Separate requirements a candidate must meet from preferences that can be traded against speed, memory, or cost. For example, a support team may require correct policy citations and treat a fluent but unsupported answer as a failure, even if it performs well on general language benchmarks.

This definition determines what to test and how to score it. A single overall score can conceal important differences, such as one model handling routine requests well while making costly errors on a small but critical class of cases.

Build a representative evaluation set

Assemble realistic inputs from the workload, with expected answers or a rubric for judging them. Include routine cases, difficult cases, and the edge cases likely to expose unacceptable errors. Keep some examples held out—or refresh them over time—so the final check is not simply a replay of cases used to tune prompts or select a model.

An integrated 350W power supply ensures stable and reliable output for demanding computing tasks and fully loaded extended configurations.

Public benchmarks can help identify candidates, but they may not represent your data or requirements. Static public benchmarks can also be vulnerable to contamination or overfitting. When benchmark integrity or transfer matters, pair them with private or dynamically refreshed examples. See the 2025 discussion in “Pitfalls of Evaluating Language Models with Open Benchmarks”.

Choose a task-appropriate measure: for example, pass rate against explicit criteria, accuracy on labeled cases, or a rubric that captures error severity. Decide how answers will be normalized and scored before looking at results. For subjective judgments, document who evaluates outputs and how disagreements are handled.

Decide what “fair comparison” means

Controlled comparison

To compare models under the same conditions, keep the inputs, prompt, tools, scoring, context, inference settings, and resource budget fixed. This makes the setup easier to interpret, but a shared harness may fail to elicit a model’s best performance if it omits task-relevant tools or scaffolding.

Task-optimized comparison

If you allow a different prompt, tool setup, or other credible elicitation for each candidate, you are comparing optimized systems rather than models in an identical harness. That can be useful when choosing what to deploy, but report each setup and its resource use. OpenAI’s evaluation guidance frames capability claims as conditional on the elicitation and harness used: A shared playbook for trustworthy third party evaluations.

Neither approach is universally better. Choose the one that matches your decision, and do not present results from different setups as though they came from a controlled model-only comparison.

Pin and document the evaluation setup

Record enough detail for someone else to understand—or reproduce—the run. Include:

  • Model name and exact revision.
  • Inference backend and relevant software versions.
  • Prompt or chat template, examples provided in context, and tools available.
  • Task data, data split, expected outputs or rubric, and any preprocessing.
  • Decoding settings, scoring method, and normalization.
  • Hardware and resource or time budget.

These choices affect the meaning of a score. The OLMES standard sets out evaluation details such as dataset processing, prompt construction, task formulation, normalization, and scoring; its paper notes that choices can affect interpretability and reproducibility: OLMES: A Standard for Language Model Evaluations. A 2023 result discussed in that paper reported accuracy differences of up to 80% from variation in formatting and in-context examples; that is a reported finding, not an effect to expect universally.

Measure quality and operating fit separately

For each candidate, report task performance alongside the operating measures that matter for your deployment. Depending on the workload, these may include latency, throughput, memory, energy, and a token, time, or monetary budget. A model that scores well but cannot meet a response-time or hardware constraint may not be a viable choice.

When users commonly retry or refine requests, consider resource use per successful task rather than only the cost of one attempt. Record the conditions under which operational measurements were taken: hardware, backend, optimization choices, and workload can change the result.

Inspect failures by category as well as by aggregate score. Note which errors are harmless, which require human review, and which disqualify a candidate. If the models differ in tools or scaffolding, include those costs in the comparison rather than attributing the resulting capability solely to the model.

Tools can make a run more repeatable; they cannot make an unrepresentative dataset representative or settle whether a particular error is acceptable for your users.

Check sensitivity and generalization before choosing

Repeat the evaluation with realistic prompt variants or fresh cases, and compare performance by task type. Small score differences should not determine the choice unless they are stable and meaningful for the workload. Prompt formatting, examples, task formulation, and normalization can all affect reported results, as discussed in the OLMES paper.

Keep a record of the setup alongside the results. Gao and coauthors’ 2024 paper on reproducible evaluation describes why reliable language-model evaluation remains challenging: Lessons from the Trenches on Reproducible Evaluation of Language Models.

Make the selection against your requirements

Choose a candidate that clears the minimum quality bar and has an acceptable trade-off among quality, latency, resource use, and operational effort. Check the individual model’s terms for licensing suitability; evaluation scores do not establish whether its license fits your intended use.

In your report, state the tested model revisions, harness, cases, scoring, operating conditions, and budget, then describe what the results establish for that workload. A score is evidence about the tested setup—not an unconditional ranking or a model’s absolute capability ceiling. More elicitation or resources may change performance.
