Keep human help easy to reach, ground answers in maintained company knowledge, and measure successful outcomes—not just conversations that stop before reaching an agent.
AI and automation do different jobs
Traditional automation follows predefined rules and processes. It is useful when a request has clear inputs and a predictable outcome. AI can interpret varied wording, identify likely intent, and guide a conversation using relevant support information. More autonomous, agentic AI may also select actions or work across systems, but that does not mean a generative model should receive unrestricted authority to make decisions or change customer accounts.

A practical division of labor is to have AI understand and guide the interaction while conventional automation completes a defined transaction in the background. A customer might ask in natural language to check an order, book an appointment, submit documents, manage a subscription, or escalate a request. AI can help interpret the request; a validated workflow or system API should carry out the specific action and return a result the system can verify.

Choose the right approach for each request
Do not choose between a scripted bot, AI assistance, and an autonomous agent for the entire support operation. Match the approach to each task’s predictability, risk, information needs, and ability to verify completion.
| Approach | Best fit | Strength | Main risk or constraint |
|---|---|---|---|
| Scripted automation | Predictable requests with fixed paths, such as collecting required fields or routing by topic | Runs a known sequence consistently | Can fail when customer wording or circumstances do not fit the designed path |
| AI-assisted support | Requests expressed in varied language that can be answered from approved support material | Interprets intent and finds relevant guidance without requiring one exact phrase | May produce an inaccurate or unsupported answer if knowledge is stale, incomplete, or poorly constrained |
| AI plus bounded action automation | Requests that require both conversational understanding and a specific, verifiable transaction | Pairs flexible interpretation with a controlled system action | Needs authentication, authorization, validation, error handling, and a clear limit on what it may do |
| Human-led service with AI assistance | Ambiguous, sensitive, exceptional, or judgment-heavy cases | Lets an employee apply context and discretion while AI may assist with information retrieval | Requires a usable handoff and access to the relevant conversation and system context |
Assess each proposed workflow against eight practical questions: How predictable is the request? What is the consequence of a wrong answer or action? Is the required knowledge authoritative and current? Does the task require account-level integration? Can the system verify that it completed? How quickly and reliably can it reach a person? Can the action and answer be monitored and audited? Do the customer and representative outcomes justify the operating cost? These are decision questions, not a published scoring system.
Build the workflow from customer intent to verified outcome
1. Start with a bounded, low-consequence use case
Choose a request with stable answers, clear completion criteria, and limited downside if an error occurs. Define what counts as a successful result before designing the conversation. A request that appears simple can still carry risk if it changes an account, affects eligibility, or requires an exception to policy.

Use AI to understand different ways customers describe a need and to locate relevant, approved guidance. Ground customer-facing answers in organization-controlled support articles, FAQs, product documentation, and procedures. Give those materials owners, review dates, and a change process so updates to products or policies reach the knowledge source the AI uses.

3. Automate only the defined action
When a workflow needs live account data or must change a system, connect only the systems needed for that task. For example, an order-status request may need order-management data; a subscription change may need an authenticated account and a specific permitted operation. Use rules or APIs to validate required information, enforce authorization, perform the action, and return a system result. Set confirmation requirements and explicit boundaries, including actions the AI may not initiate.
CRM, order-management, and contact-center integrations can supply real-time information or enable actions. Microsoft’s example architecture separates the AI agent from the customer-engagement hub, which handles functions such as queuing, prioritization, and skill matching. Authentication, authorization, data minimization, and logging belong in the design from the beginning, not as later additions. IBM’s guide to AI customer service chatbots and Microsoft’s architecture guidance.
4. Verify completion and explain the result
For each automated action, define what evidence counts as completion: for example, a successful response from the order or account system. If the action fails, times out, or returns an unexpected result, do not imply that it succeeded. Tell the customer what happened and offer the appropriate next step, such as retrying safely or creating a case for a person.
5. Route uncertainty and exceptions to a person
Escalate when intent is unclear, the system cannot confidently locate relevant guidance, required information is missing, a policy exception is requested, an action fails, or the issue needs judgment. Also provide a direct route when the customer asks for a person. Do not make a conversation with AI a compulsory first step for every issue.
Make human support a normal part of the service
Human access is a customer requirement, not merely a fallback for a system failure. Gartner reported that 87% of surveyed customers said companies using generative AI for customer service must provide access to a human agent. The survey included 3,566 B2B and B2C customers and was conducted in February and March 2026. Gartner also reported that 50% said their interactions were easier when companies used generative AI. Among customers who use generative AI, 58% said they had used it to complete a task; the figure for B2B customers who use it was 74%. These are survey findings, not guarantees for every audience or channel. Gartner’s Senior Director Analyst Eric Keller said, “Service leaders should not use GenAI as a mandatory first step for every issue.” Gartner’s August 4, 2026 survey announcement.

What a useful handoff includes
- The conversation transcript or a concise summary of the customer’s issue.
- Identity and issue details permitted by your policy, plus relevant system results.
- What the AI or automation already tried and where it stopped.
- The destination queue or representative skill needed to resolve the case.
- A clear message to the customer about what happens next.
Preserving context prevents the customer from having to repeat information. If a live transfer fails or no agent is available, create a follow-up ticket or offer another contact route, then explain how the customer will receive help. Also distinguish the channel from the service model. GOV.UK defines live webchat as a service where a human advisor responds, unlike a chatbot that assists without a human advisor. Protect trust, privacy, and accountability
- Identify the AI. Make clear when the customer is interacting with a bot rather than a person. Explain material limitations and whether interactions are recorded or monitored.
- Limit data collection. Collect only information required for the request, and protect transcripts and connected account data.
- Apply access controls. Authenticate customers where required and authorize each system action separately; a conversational request alone should not grant account access.
- Keep an audit trail. Log relevant inputs, knowledge sources, action results, errors, and handoffs in accordance with applicable privacy and sector rules.
- Maintain human oversight. Monitor for errors and uneven outcomes, and make a person responsible for reviewing behavior as knowledge, prompts, integrations, or models change.
Salesforce recommends transparency about whether a customer is speaking with a bot and whether the interaction is recorded. Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Measure resolution, not just deflection
Set a baseline before launch and review results by issue type, channel, and customer group where lawful and appropriate. Define “deflection” before reporting it: organizations may use different denominators and may treat abandoned sessions differently, so the label alone does not establish that a customer’s problem was solved.
| Measure | What it helps reveal |
|---|---|
| Verified resolution rate | Whether the customer’s issue was actually resolved, confirmed by customer feedback or subsequent case outcomes |
| Escalation rate and time to escalation | How often the system hands off and whether it reaches a person promptly when needed |
| Abandonment rate | Where customers leave without a recorded resolution; interpret alongside the definition used |
| Time to resolution and repeat contact | Whether the issue is resolved efficiently and whether customers return about the same unresolved problem |
| Answer quality and policy compliance | Whether sampled answers are accurate, grounded in approved content, and consistent with policy |
| Action completion and error rates | Whether automated transactions succeed and how often they fail or produce unexpected outcomes |
| Customer satisfaction and representative experience | How customers and employees experience the workflow, including whether escalated cases are becoming more complex |

Test and improve before and after launch
- Build representative scenarios. Include routine requests, ambiguous wording, missing information, policy exceptions, and situations where a customer asks for a person.
- Test the system boundaries. Simulate outages, timeouts, failed transactions, unavailable agents, and failed live transfers. Confirm the fallback creates a case or offers a clear alternative.
- Review answers and actions. Use repeatable evaluation sets and human review to check grounding, accuracy, policy compliance, authorization, and completion results.
- Launch with monitoring. Track outcome and safety measures by issue type and channel, and assign owners to investigate errors and customer complaints.
- Re-test meaningful changes. Repeat evaluations after changes to prompts, knowledge, integrations, or models rather than assuming previously passing behavior still holds.

Frequently Asked Questions
What is the difference between AI and automation in customer support?
AI can interpret a customer’s varied wording and guide the conversation using relevant knowledge. Conventional automation follows predefined rules to perform a specific process or transaction. They work well together when AI identifies the need and controlled automation carries out a bounded, verifiable action.
Should customers have to speak with AI before reaching a person?
No. Keep human help easy to reach and make it a normal service route, especially for unclear, sensitive, exceptional, or judgment-heavy requests. Gartner’s 2026 survey found that 87% of surveyed customers said companies using generative AI for customer service must provide access to a human agent.
What should happen when a bot cannot answer or an automated action fails?
It should avoid presenting an uncertain answer or failed action as successful. Explain the issue, transfer the conversation with relevant context when possible, and create a follow-up ticket or offer another contact route if a live transfer is unavailable.
How can a support team tell whether automation is working?
Measure verified resolution alongside answer quality, action completion, escalations, abandonment, repeat contact, customer satisfaction, and representative experience. Define deflection consistently and do not treat it as proof that a customer’s issue was solved.
What information should be used to ground support answers?
Use current, organization-controlled support articles, FAQs, product documentation, and procedures with assigned owners and a process for updates. Connect customer or order systems only when the workflow needs live information or a defined action.
How should a company disclose AI use in support?
Tell customers clearly when they are interacting with a bot rather than a person, explain material limitations, and disclose relevant recording or monitoring practices.
