How to Chunk Long Documents for Accurate AI Summaries

Split long documents at meaningful boundaries, keep chunks within the model’s input budget, and test chunk size and overlap against the summaries you need.

For accurate AI summaries, split a long document at meaningful boundaries—such as sections, paragraphs, or complete sentences—while keeping each chunk inside the model’s usable input budget. If the whole document does not fit, summarize chunks separately, combine their summaries, and check the final version against the source. There is no universally best chunk size: test the settings on documents and summary tasks like the ones you actually need.

When should you chunk a document?

Chunk when the document exceeds the model’s input limit, or when it contains distinct topics that are easier to handle as coherent sections than as one large input. If it fits and the model handles the task well, a single pass may be simpler and preserve relationships across the document.

Input limits depend on the model and task. Count tokens rather than estimating from word count, and leave room for instructions, any context carried from earlier chunks, and the requested output. For example, Microsoft lists 8,191 tokens as the maximum input for its text-embedding-3-small model in its Azure AI Search documentation. That is a limit for that embedding model, not a general limit for chat-based summarization. Microsoft’s chunking guidance

How should you choose chunk boundaries?

Preserve the document’s structure wherever possible. A report’s section boundaries are usually more useful than arbitrary cuts through a paragraph; for plain prose, keep complete paragraphs or sentences together. If a table, definition, or argument depends on nearby material, include enough of that material for the chunk to make sense on its own.

Keep headings—and, where useful, parent headings—with each chunk. This helps identify what a passage is about after it has been separated from the surrounding document. Google Cloud’s layout-aware parsing guidance describes recognizing elements such as headings, lists, tables, and text blocks, and notes that headings can help preserve context during retrieval and ranking. Google Cloud document parsing and chunking

Fixed-size chunks are a reasonable fallback when the source has no useful structure. In that case, avoid cutting in the middle of a sentence if you can, and consider a small overlap so a point spanning a boundary is not split beyond recognition.

What chunk size and overlap should you start with?

Treat published settings as starting points, not universal rules. For its Azure AI Search use case, Microsoft Learn suggests starting with 512 tokens and 25% overlap; its broader guidance also discusses examples of semantically meaningful fixed chunks with overlap around 10–15%. The useful size depends on the document, the task, and the model’s input budget. Microsoft Learn’s Azure AI Search guidance

Overlap can help preserve continuity when a relevant explanation crosses a fixed-size boundary, but it repeats text and uses more of the input budget. Use enough to retain needed context, then check whether it improves the summaries. For section-based chunks that already preserve complete ideas, overlap may be unnecessary.

Benchmark results show why testing matters, but they should not be mistaken for a universal summary recipe. In a June 18, 2025 technical blog, NVIDIA reported that page-level chunking had the highest average end-to-end retrieval-augmented generation (RAG) accuracy across its tested datasets: 0.648, with a reported standard deviation of 0.107. Results varied by dataset: the Earnings dataset reached 0.681 accuracy at 512 tokens, while RAGBattlePacket reached 0.804 at 1,024 tokens. NVIDIA also reported that fact-oriented datasets often did well with smaller or medium chunks, while some complex analytical datasets benefited from larger or page-level chunks. These were RAG question-answering tests on specific benchmarks, not a controlled universal comparison of standalone document summaries. NVIDIA’s chunking benchmark discussion

How do you summarize chunks without losing the overall argument?

  1. Divide the source into coherent chunks. Preserve section headings and identifiers such as page numbers when they will help you trace a claim later.
  2. Summarize each chunk on its own. Ask for the main point, key evidence, definitions, exceptions, and any conclusions or unresolved questions relevant to your goal.
  3. Carry forward only useful context. If a later section depends on an earlier one, include a brief prior summary in the next prompt. This can help continuity, but verify that the carried summary does not distort what the later section says.
  4. Combine the chunk summaries. Ask for an integrated summary that reconciles repeated points and preserves relationships between sections. If the combined text is still too long, repeat the process on those summaries.
  5. Check the combined result against the original. Verify important claims, qualifications, exceptions, and evidence in the source rather than assuming that a correct-sounding intermediate summary is complete.

Apple’s developer guidance describes splitting an article into chunks, summarizing each in a separate session, combining the summaries, and repeating the process if needed to reach a target length. It also suggests including the previous chunk’s summary in the next prompt to carry context forward. Apple’s document-summarization guidance

How can you tell whether your chunking method is accurate?

Define accuracy for the reader’s task before comparing settings. A short overview might prioritize the main argument and conclusions; a technical brief may also need exact evidence, definitions, exceptions, and links between distant sections. Then compare a few candidate approaches on representative documents and inspect both omissions and unsupported additions.

Change one factor at a time where practical—such as boundary type, chunk size, or overlap—so you can see what affects the result. OpenAI’s optimization guidance recommends evaluating, forming a hypothesis about a failure, adjusting the context or model behavior as appropriate, and evaluating again. Keep section or page references with chunks if the final summary needs to be auditable. Traceability makes it easier to check a statement against its source and to spot when combining summaries has dropped a qualification or blurred the difference between sections.

When is a long-context model a better choice?

If the document fits within a model’s available context and the model performs well for your task, summarizing it in one pass can avoid the extra work of chunking and recombination. A larger context window does not guarantee that every detail will be used correctly, however. Google’s Gemini documentation describes windows of one million or more tokens for many Gemini models, but availability and limits are model-specific and can change. Google also warns that performance can vary for tasks requiring several separate details to be found, and that longer prompts generally increase time to first token. For repeated queries over the same material, Google discusses context caching as a way to reduce repeated input cost. Google Gemini long-context documentation

Which approach should you choose?

Approach Best fit What to watch
One pass with the full document The document fits the model’s input budget and the task benefits from seeing the whole argument at once. Confirm that the model can reliably handle the task; a large context window alone does not ensure every relevant detail is used.
Structure-based chunks Documents with sections, pages, or other meaningful boundaries, especially when section identity matters. Include headings or identifiers and preserve material needed to understand each chunk.
Fixed-size chunks with overlap Unstructured text or a workflow that needs consistent chunk lengths. Overlap consumes budget; tune it to the task rather than treating a vendor’s example as a standard.
Chunk summaries combined in stages The source is too large for one pass and its overall argument must still be summarized. Check that the combined summary retains important claims and that carried context has not distorted later sections.

Compare the approaches using boundary quality, task type, available input budget, continuity needs, traceability, cost and latency, and measured quality on representative documents. These are practical decision criteria, not a standardized scoring system.
