The right process mining software is the one that can use the event data in your real systems, answer a clearly defined operational question, meet your security and scale requirements, and connect findings to decisions or automation. For AI-driven operations, also test whether it can prioritize where AI or agents belong and show what happens after deployment. Treat every advertised AI feature as a hypothesis to verify with your own data.
What process mining software does
Process mining reconstructs how work actually happens from timestamped events in systems such as enterprise resource planning (ERP), customer relationship management (CRM), and workflow applications. Each event normally identifies an activity, its time, and a case or transaction; many datasets also include the person, team, location, value, or status involved. The software orders those events into process paths, shows common and unusual variants, and attaches performance information to each step.

This differs from a process diagram created in a workshop. A diagram represents how people believe work should happen. Mining shows what the systems recorded, including loops, skipped steps, waiting time, rework, and regional differences. That evidence can support decisions such as finding a delay source, comparing operating units, detecting deviations, or selecting a process for automation.
AI-driven operations add another decision: where an AI assistant or autonomous agent can safely create value. Mining is useful when it supplies operational context for that decision and when it can monitor the resulting process. It is not useful merely because a product has a chatbot, a generative-AI label, or a polished demonstration.

Start with the decision, not the feature list
Write the decision and expected action before contacting vendors. A precise statement gives a proof of concept something to prove and prevents an impressive but irrelevant demo from defining the project.
Examples of well-bounded decisions
- Identify the step responsible for late order-to-cash transactions and assign an owner to remove it.
- Compare accounts-receivable execution across regions and investigate the largest variance.
- Find the source of rework in a claims process and decide whether a rule, workflow change, or AI assistant is appropriate.
- Rank processes for an agent pilot using volume, exception rate, risk, and available data.
- Monitor an agent-enabled process and alert an operator when a control, service-level target, or approval rule is at risk.
For each decision, record the process boundary, the outcome to improve, the people who will act, and the evidence that would change the decision. A first project may need only a trustworthy process map and bottleneck analysis. A center of excellence may need continuous monitoring, prioritization across many processes, and governance for automated actions.
Confirm that your data can support the analysis
Data access and preparation are procurement requirements, not implementation details to postpone. Map every process step to its system of record and ask a candidate to demonstrate the connection, extraction, transformation, and refresh cycle.
Questions about event data
- Which applications contain the evidence for each step?
- Does every event have a stable case identifier, an activity name, and a reliable timestamp?
- Can records from different applications be joined without losing events or creating duplicate cases?
- What transformations, filters, or reference tables are required before analysis?
- How frequently can data refresh, and how much latency is acceptable for the decision?
- Who owns the data, who may view it, how long must it be retained, and which residency or compliance rules apply?
Connector names are not proof of a usable data model. Test a representative extract, including legacy or on-premises sources if they are part of the process. Cross-system work often requires joins between applications; ask the vendor to show those joins with your identifiers rather than assuming a prebuilt connector handles them.
Process mining versus task mining
Process mining analyzes system event logs at the process level. Task mining observes desktop activity to show how people perform individual tasks, including clicks, applications used, common mistakes, and opportunities for automation. Task mining is relevant when material work occurs in spreadsheets, email, or desktop software that does not produce adequate event logs.
Do not treat task mining as a superior version of process mining. They answer different questions and may require different permissions, collection methods, and retention policies. Include privacy, employee-representative, and workforce-governance stakeholders before recording desktop activity. Microsoft documents both capabilities in its Power Automate overview and describes task mining as a way to identify desktop mistakes and automation candidates.

Compare analytical depth for the intended use case
Three functions are the foundation of process mining:
- Discovery reconstructs process models from event logs and exposes actual variants.
- Conformance checking compares execution with an intended reference model and identifies deviations.
- Enhancement adds performance measures or other context to a model so users can investigate causes and impact.
Then test the capabilities around those foundations. A product that draws a model but cannot explain variants, quantify waiting time, or monitor change may not answer an operational question.
| Capability | What to verify | Evidence to request |
|---|---|---|
| Flow discovery | Can it reveal meaningful paths without hiding less-frequent but important cases? | A model built from your event sample, with variant counts and filtering controls. |
| Bottleneck and cause analysis | Can users isolate waiting, rework, handoff, and resource-related delays? | Drill-down from a performance measure to the affected cases and attributes. |
| Conformance | Can it compare actual execution with your policy or reference model? | Deviation rules, affected-case lists, and an explanation of how exceptions are calculated. |
| Enhancement | Can operational, financial, customer, or risk context be attached to the flow? | Measures and dimensions that match the decision you defined. |
| Monitoring and reporting | Can owners track the measures at the required refresh rate and communicate results? | Role-based dashboards, alerts, exports, and a measured refresh test. |
| Prediction or simulation | Are forecasts or what-if analysis necessary for your use case? | A demonstration using your data and a clear statement of assumptions. |
| Action connection | Can findings reach workflow, orchestration, automation, or an operating queue? | An end-to-end example showing the handoff, approvals, and audit trail. |
A vendor-neutral comparison methodology groups evaluation into data management, discovery, conformance, operational support, advanced enhancement, views and reporting, and security or compliance. Those dimensions remain useful as a checklist, but an older methodology or score should not be treated as a current product ranking.
Translate AI claims into testable requirements
Category research now describes process-intelligence platforms as combining mining, modeling, and monitoring to help enterprises visualize, analyze, and automate processes. Gartner’s 2025 capability research also lists generative AI, data access and preparation, task mining, orchestration, execution, and automation opportunities among the capabilities buyers may encounter. These are category descriptions, not evidence that every product provides every function or that a function will work in your environment.
Turn the phrase “AI-driven operations” into tests such as:
- Rank candidate processes for an agent using observed volume, exception patterns, risk, and outcome data.
- Explain why a process was prioritized and identify the source records behind the recommendation.
- Show which controls, approvals, or human reviews remain when an agent performs a step.
- Detect exceptions or drift after deployment and route them to an accountable owner.
- Measure process impact after an AI change rather than reporting model activity alone.
For each proposed function, ask what data it needs, whether it relies on a particular model or service, which edition includes it, and how recommendations are reviewed. Confirm general availability, permissions, auditability, and security commitments in the proposed scope. A generative interface that cannot connect to reliable event data will not compensate for missing process evidence.

Use staged scope. Gartner’s 2024 abstract notes that advanced capabilities need not be mandatory for basic, staged use cases; it is available at https://www.gartner.com/en/documents/5567027. Start with a process that has a clear owner and measurable outcome, then add task mining, prediction, orchestration, or agent governance when the operating model requires them.
Run a buyer-controlled proof of concept
A vendor-prepared demo proves that the vendor can operate a prepared demonstration. It does not prove that your source systems, identifiers, permissions, volumes, or analysts will produce the same result. Use your own process and data whenever security allows. Otherwise require a genuinely comparable source system, process shape, and volume.
- Freeze the question and scope. Define the process start and end, outcome measure, time window, systems, and people who will make the decision.
- Provide a representative extract. Include normal cases, exceptions, multiple regions or products where relevant, and the fields needed to test joins and permissions.
- Observe raw-to-ready preparation. Require the vendor to show ingestion, mapping, cleansing, case construction, timestamp handling, and refresh configuration.
- Reproduce the analysis. Test discovery, variants, bottlenecks, conformance, and the reports or views required by the intended users.
- Test the action path. Demonstrate how an insight becomes a queue item, workflow, automation, recommendation, or governed agent decision.
- Measure operating effort. Record elapsed time, specialist hours, data-engineering work, analyst work, and the skills required to repeat the result.
- Test nonfunctional requirements. Check permissions, audit logs, residency, deployment, refresh latency, capacity, and performance at representative volume.
- Validate references and commercials. Speak with a customer using a comparable source system and process volume, and obtain an itemized proposal for the tested scope.
| Scorecard area | Record during the proof of concept |
|---|---|
| Data fit | Connected systems, fields, case identifiers, joins, transformations, refresh schedule, and unresolved data defects. |
| Analytical result | Quality of paths and variants, bottleneck explanations, conformance results, and whether users answered the original question. |
| Usability | Roles tested, training required, time to create a view, and ability to share evidence without specialist help. |
| AI and action | Recommendation inputs, explanation, human review, automation handoff, monitoring, and governance controls. |
| Enterprise fit | Security model, permissions, auditability, residency, deployment, capacity, performance, and support model. |
| Economics | License, capacity, add-ons, implementation, integration, training, support, and recurring operating effort. |
An academic comparison by Daniel Viner, Matthias Stierle, and Martin Matzner tested 16 tools against common logs and reference models in spring 2020. Its controlled-comparison principle is useful for designing a fair evaluation, but the versions and results are historical, not evidence of current performance.

Beyond analytical functions, assess whether the platform can operate under your organization’s controls.
- Connectivity: breadth and quality of connectors, APIs, batch options, and support for cloud, on-premises, and legacy systems.
- Security: identity integration, least-privilege permissions, encryption, tenant isolation, certifications, vulnerability process, and security documentation.
- Governance: audit logs, approval paths, model or rule ownership, change history, retention, deletion, and separation of duties.
- Deployment: supported regions, residency, network architecture, release controls, backup, disaster recovery, and environment separation.
- Scale: event volume, number of processes, refresh frequency, concurrent users, dashboard performance, and limits on historical data.
- Operating model: collaboration, localization, role-based authoring, support hours, implementation expertise, and a path from pilot to a managed center of excellence.
Ask for the largest comparable deployment, the implementation roles it required, and the work customers still perform themselves. A reference customer should use similar systems and process volume; a logo list without technical comparability is weak evidence.

Microsoft’s Power Automate documentation describes a 90-day trial and a 100 MB process-mining capacity limit per process, along with product-specific premium and add-on capacity arrangements. These are Microsoft licensing details, not market-wide benchmarks; verify the current official terms before procurement. No comparable, current cross-vendor price list is established here, so do not infer that one vendor’s capacity unit or trial limit predicts another’s cost.

| Situation | Priorities | Likely scope |
|---|---|---|
| One well-defined process | Fast data preparation, reliable discovery, bottleneck analysis, and a clear owner. | A focused deployment with only the analytical and reporting functions needed for the decision. |
| End-to-end work across applications | Cross-system identifiers, joins, connector quality, lineage, and refresh reliability. | A proof of concept centered on the hardest integration rather than a preloaded demo. |
| Desktop-heavy operations | Task-level visibility, privacy controls, collection boundaries, and workforce governance. | Process mining plus separately governed task mining where event logs are incomplete. |
| Continuous improvement program | Reusable data models, monitoring, collaboration, role administration, and implementation capacity. | A platform and operating model that can support many processes without unmanaged analyst effort. |
| AI-agent portfolio | Prioritization evidence, exception monitoring, human oversight, auditability, and action integration. | Mining and monitoring first, with agent governance tested on a bounded process. |
Market research has described broad vendor coverage rather than a universal winner. Gartner’s 2025 work examined 16 vendor platforms, 10 critical capabilities, and five use cases; its 2026 process-intelligence research uses a somewhat different current category set. Those figures show that the market is broad, not that one platform is best for an unspecified buyer.
Questions to put in every vendor evaluation
- Show our process from raw records to a usable model. Which fields and transformations did you need?
- How are cases identified across applications, and how are duplicate, late, or out-of-order events handled?
- What is the measured effort for initial preparation and each subsequent refresh?
- Which discovery, conformance, enhancement, monitoring, prediction, simulation, and action features are included in the proposed edition?
- Which AI functions are generally available, what data do they use, and how can a user inspect or challenge a recommendation?
- Can you demonstrate a comparable customer using our source systems and approximate process volume?
- What are the largest deployments you support, and which limits apply to events, processes, users, refreshes, and history?
- Which third-party extract-transform-load tools, gateways, or integration services are required?
- How are identity, permissions, audit logs, residency, retention, deletion, and incident response handled?
- What implementation skills are required from our team, and what support remains after go-live?
- Provide a complete commercial model for licenses, capacity, add-ons, environments, implementation, training, and support.

Assuming AI equals autonomy
Symptom: A recommendation is shown without source evidence, owner, approval, or outcome measurement. Fix: Require explainability, human review, controls, and post-deployment monitoring.
Ignoring desktop work
Symptom: The model misses spreadsheet, email, or manual steps that determine the outcome. Fix: Evaluate task mining separately and obtain workforce-governance approval.
Underestimating operating effort
Symptom: The license is approved while data preparation and specialist work remain uncosted. Fix: Record elapsed time and roles during the proof of concept and include them in the business case.

Using old comparisons as current rankings
Symptom: A 2020 tool test is cited as present-day product performance. Fix: Reuse its controlled-test design, but test current releases yourself.
Scaling before proving value
Symptom: A broad platform is purchased before anyone can act on one process’s findings. Fix: Start with a bounded decision, then expand when ownership, data quality, and governance are demonstrated.
A practical decision rule
Select the candidate that passes four gates: it can obtain and prepare the evidence for your process; it answers the operational question with sufficient analytical depth; it fits your security, deployment, and scale requirements; and it provides a credible path from insight to governed action. For AI-driven operations, add a fifth gate: recommendations and agent outcomes must be explainable, reviewable, and measurable in the live process.
If no candidate passes all gates, do not compensate with a larger feature list. Narrow the first process, repair the event data, or postpone task mining and advanced AI until the operating foundation is ready.
