Build a trusted data foundation for AI agents by deciding which sources are authoritative, setting rules for their quality and freshness, and limiting each agent to the data and actions its task requires. Add identity controls, human review for consequential actions, monitoring, and lifecycle ownership. The result is not a one-time data cleanup: it is an operating model for keeping data, access, and agent behavior reliable as they change.
What makes data trustworthy for AI agents?
Data is not trustworthy merely because an agent can retrieve it. A useful foundation makes clear where information came from, who is responsible for it, whether it is current, who is allowed to use it, and how an agent may act on it. Those qualities shape whether an agent can answer a question accurately without exposing information or taking an unauthorized action.

Microsoft’s architecture guidance warns that fragmented or ungoverned data can produce misleading results and security risks. Its central design point is that decisions about data access affect answer quality, freshness, and risk. Those concerns apply whether the agent retrieves information from a business application, a database, a document collection, or an API.

- Authority: The organization knows which source is approved for a fact or decision, and who owns it.
- Quality and freshness: Defects and stale information can be detected, routed to an owner, and handled according to the task’s needs.
- Permission fidelity: Retrieval respects the user’s and agent’s authorization boundaries rather than treating every reachable source as fair game.
- Traceability: Reviewers can determine which identity, source, tool, and action contributed to an outcome.
- Governed use: Sensitive information, retention, memory, outputs, and consequential actions have explicit limits.
These qualities are connected. A current answer from an unofficial source may still be wrong for a business decision; a correct answer delivered to an unauthorized user is still a failure. Design data and agent controls together.

How do I prepare company data for AI agents?
Start by defining the job, not by connecting every available repository. A bounded use case gives the team a way to decide which sources matter, what quality is sufficient, which permissions are needed, and what an agent must never do. The sequence below turns that scope into an operating design.
1. Bound the use case and its consequences
Write down the task the agent is allowed to perform, the people it serves, the systems it can affect, and the consequences of an error. Separate answering or summarizing from taking action. State prohibited actions directly, and identify which actions require a person’s approval or must remain human-operated.
For example, an agent that summarizes internal policy needs access to the approved policy source and a way to distinguish current policy from obsolete copies. If it can also change a customer record, that additional capability changes the risk and approval design. The use case should define the boundary before integration work begins.
NIST’s AI Risk Management Framework (AI RMF) calls for mapping risks in the context of purpose, deployment, affected people, and lifecycle interactions. Its functions are Govern, Map, Measure, and Manage. They are not a fixed sequence or checklist; use them as a flexible way to structure risk work.
2. Inventory candidate sources and assign authority
List the documents, databases, APIs, and business systems the agent might use. For each candidate, identify an accountable owner, whether it is authoritative for the intended question, its sensitivity, permitted purpose, data location, retention requirements, and update process. Record known duplicates or conflicting sources so the agent does not silently treat them as equally reliable.
“Available to the model” does not mean “approved for the agent.” An agent should use only sources that fit its task and have a clear basis for access. Microsoft governance guidance similarly emphasizes defining what data agents may use, where they may operate, and how long they may retain information.

3. Set quality and freshness rules that fit the task
For each approved source, specify how the organization will detect and handle incorrect, incomplete, duplicated, unauthorized, or stale data. Name the person or team responsible for resolving defects. Set a refresh cadence based on how quickly a change could alter the agent’s answer or action, rather than applying one universal schedule.
A policy repository used to answer questions about current rules needs a process for replacing old versions and identifying the active one. A source used for a less time-sensitive reference task may tolerate a different refresh interval. In either case, define what happens if the source is overdue or unavailable: the agent might report that it cannot verify the answer, use an approved fallback, or route the question to a person.
Microsoft’s Agent Readiness Framework recommends enterprise-wide standards, named owners, and refresh cadences for knowledge sources. Treat these as operational responsibilities, not as an initial cleanup milestone that can be marked complete and forgotten.
4. Document the data contract for the agent
Turn source decisions into instructions and controls that teams can review. For every source, capture its purpose, owner, authoritative status, sensitivity, permission rules, retention limits, refresh expectation, and failure behavior. This makes it possible to assess whether a proposed integration fits the use case and to revise it when the source or process changes.
Keep the contract narrow. If a task needs only a subset of records or fields, do not grant access to the entire system by default. If an answer must be grounded in an approved source, define how the agent should behave when the source is missing, contradictory, stale, or inaccessible.
How should an agent retrieve data?
Choose a retrieval path based on the source’s authority, freshness needs, permission model, auditability, and operational fit. An existing product interface, a search or retrieval service, an API, and a tool protocol are implementation options—not interchangeable guarantees of trust. The architecture should preserve the intended permissions and make failure visible.

| Decision factor | What to establish | Why it matters |
|---|---|---|
| Authority | Whether the source is approved for this task and who owns it | Prevents a convenient but unofficial copy from being treated as the source of truth |
| Freshness | How quickly changes must reach the agent and how staleness is detected | Determines whether retrieval can support the decision’s time sensitivity |
| Permission fidelity | Whether access is enforced at the user or task level, including for each tool call | Reduces the risk of exposing data merely because an integration can reach it |
| Sensitivity and retention | What may be processed, stored, remembered, or returned, and for how long | Limits unnecessary handling of confidential information |
| Auditability | Whether a reviewer can reconstruct the source, identity, tool call, and resulting action | Supports investigation, accountability, and control improvement |
| Operational fit | Integration effort, reliability, latency, cost, and failure recovery requirements | Helps determine whether the route is sustainable for the task |
This is a decision framework synthesized from architecture, governance, and risk guidance, not a published vendor benchmark. Score options against the same requirements and explain trade-offs. A path with lower latency is not a better choice if it cannot enforce user permissions or provide evidence of what it returned.
Microsoft documentation describes authenticated tool calls using the Model Context Protocol (MCP) and auditing those calls as one implementation example. MCP is not a universal prerequisite for a trusted data foundation. Whatever protocol or integration is selected, authenticate tool calls, preserve the required authorization boundary, and record relevant data flows.
How can agents access company data securely?
Give each agent a managed, identifiable identity and only the permissions needed for its assigned task. Separate the agent’s ability to read information from its ability to change systems or trigger an external action. Review permissions when the task, owner, connected tools, or data sources change.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsUse the narrowest practical authorization boundary
When an agent acts for a person, preserve that person’s authorization boundary where the platform and design allow it. Identity passthrough is one possible implementation for carrying user-level permissions into retrieval; it depends on the chosen platform. If the agent instead uses its own identity, define exactly what that identity can access and why the task requires it.
Authenticate each tool call rather than assuming that an earlier login makes all later operations safe. Log the identity used, the tool invoked, the data flow, and the resulting action at a level that enables review. Keep credentials and access management under established organizational control.
Protect sensitive data in both inputs and outputs
Classify sensitive information and determine which classes may be used for each purpose. Where useful, separate public, internal, and confidential sources, and apply rules for processing, retention, agent memory, and responses. An agent’s answer can itself disclose sensitive information even when the retrieval step was authorized, so output behavior needs controls too.

Do not treat retrieved content as trusted instructions. Documents, messages, or other inputs may contain malicious directions intended to override the agent’s task or expose data. Test for prompt-injection and data-leakage risks, and use deterministic policy enforcement for boundaries that should not depend on the model’s judgment alone.

Human review should be proportional to the impact of an action. A low-consequence information task may need clear boundaries and monitoring; a high-impact or irreversible action needs a stronger control, such as approval before execution. Microsoft’s agent-risk guidance states: “Require approval for high-risk or irreversible actions.”
Make the proposed action understandable before approval. Show the user what the agent plans to do, the relevant context, and the likely outcome; then provide a meaningful summary of what happened afterward. Approval is not useful if a reviewer cannot tell what is being authorized.
- Keep prohibited actions unavailable, rather than relying only on written instructions.
- Require approval where an action’s impact or irreversibility warrants it.
- Provide a safe way to stop or interrupt an agent while it is operating.
- Make progress, errors, and final outcomes visible to the people responsible for the task.
- Define who can review decisions, logs, access, and incidents.
NIST’s framework places accountability and risk work across the AI system lifecycle. Human oversight is therefore part of the operating design, not a screen added after the agent has already been granted broad authority.

Keep reviewable records
Preserve accessible records of relevant inputs, data sources, identities, tool calls, actions, and outcomes. The aim is to reconstruct what happened when an answer is challenged, a permission is misapplied, or an incident occurs. Set access and retention for the logs themselves, since audit records can contain sensitive information.
Evaluate against the use case
Define measures that correspond to the task’s requirements, including data quality, retrieval correctness, freshness, permission enforcement, unsafe action attempts, and incident response. Use failures to refine source selection, retrieval behavior, access boundaries, and review requirements. A general measure of answer fluency cannot establish that the answer came from an authorized, current source.
Manage changes and retirement
Register agents, name accountable owners, version dependencies, and review permissions over time. A dependency inventory should cover the data sources, tools, models, identity arrangements, and policies the agent relies on. Reassess controls when any of these or the relevant business process changes, and decommission agents safely when they are no longer needed.

NIST describes risk management as continuous and intended to span the AI system lifecycle. Its AI RMF 1.0 is voluntary, and NIST has said the framework is being updated; check NIST’s current materials before treating a particular edition as the latest. In February 2026, NIST announced an AI Agent Standards Initiative focused on standards, open protocols, agent security, and identity. That announcement signals active standards work; it is not itself a completed agent-data standard.
A practical readiness checklist
Before expanding an agent beyond a limited deployment, confirm that the following decisions have owners and are reflected in the implementation:
- The task, intended users, affected systems, prohibited actions, and consequences of errors are documented.
- Every connected source has an owner, an approved purpose, a sensitivity classification, and a defined authority status.
- Quality defects, conflicting records, and stale data have detection rules, responsible owners, and defined failure behavior.
- Refresh cadence matches the use case, and the agent can identify when it cannot verify current information.
- Retrieval preserves the necessary permissions and can be audited from identity through data flow and outcome.
- Data use, retention, memory, and output limits are explicit, including protections against malicious retrieved instructions.
- High-impact or irreversible actions have an appropriate approval boundary, and the agent can be safely stopped.
- Logs, evaluation measures, incident handling, dependency versioning, access review, and decommissioning are assigned to accountable people.
If a requirement cannot yet be enforced or observed, narrow the agent’s scope until it can. Reducing the permitted sources, users, or actions is a practical way to contain risk while the organization establishes the missing control.
