Standardising carton sizes can cut avoidable parcel volume and make packing more consistent—but the right assortment is not a fixed number of boxes. Build it from the orders you actually ship, then balance carrier charges, product protection, packing time, storage, and damage costs.
How do I choose the right box size for shipping?
Treat carton selection as a constrained optimisation problem: choose enough sizes to fit frequent products and order combinations efficiently, but keep the assortment manageable to buy, store, replenish, and use correctly. A 2022 decision-tree study models this by grouping product dimensions into carton clusters rather than assigning a unique carton to every product. The useful assortment is the one that works for your order mix and warehouse—not a universal set of sizes.

1. Build a reliable dimension file
For each product, record its dimensions, weight, fragility, and protection needs. Keep product measurements distinct from the outside dimensions of the packed parcel. Shopify notes that advertised box dimensions can refer to internal dimensions, while accurate package dimensions are needed for shipping settings and rate calculations. Record the combinations of items that commonly ship together as well as single-item shipments.

2. Profile what customers actually order
Use shipment history to find common product sizes and multi-item combinations. Catalog counts alone can mislead: a rarely ordered product should not necessarily have the same influence on carton planning as a product that ships every day. Include order frequency and the distribution of parcel weights, not just the number of distinct SKUs.
3. Generate and test candidate sizes
Group products or order profiles by length, width, and height, then assess candidate cartons against shipment volume and operational constraints. The 2022 decision-tree paper treats carton variants as a decision variable and describes adding or removing sizes as part of the selection method. For a first pass, compare your existing assortment with a few plausible alternatives; more sizes may improve fit but also add sourcing, storage, and selection complexity.
4. Check protection and packing realities
Test whether each candidate carton allows the orientation and cushioning the product needs. Account for crush protection, fragile or liquid handling, sealing and labeling, carton availability, and carrier size and weight limits. A smaller box is not a good choice if it compromises protection or slows the packing line. The package-type study by Gurumoorthy, Sanyal, and Chaoji frames packaging choice as a trade-off among protection, shipping and material costs, and damage risk.

5. Compare total cost per successfully delivered order
Evaluate each scenario using more than the carton unit price. Include packaging materials, carrier charges, void fill, pack-out labor, warehouse footprint, and expected damage, returns, and reships. PAC by ProAmpac’s packaging-efficiency framework identifies these as connected considerations; the lowest-cost carton alone does not establish the lowest-cost delivery.
6. Pilot, measure, and revise
Test the candidate assortment on representative shipments before making it the default. Track dimensional-weight incidence, average parcel volume, carton utilization, void-fill use, pack time, damage and return rates, and exceptions. Revisit the assortment when product mix, packaging, or carrier pricing changes. Any result from a pilot is specific to your operation; it is not a general savings guarantee.
What is dimensional weight, and how does box size affect shipping cost?
Carriers may use parcel dimensions as well as actual weight when calculating charges. Shopify explains that dimensional-weight calculations vary between carriers, and its merchant guidance identifies FedEx, UPS, Canada Post, Australia Post, and USPS among carriers with dimensional-weight policies; the same cited article identifies Royal Mail as not having one. For the products described in its U.S. guidance, DHL eCommerce bases chargeable weight on whichever is greater: actual or dimensional weight. It gives divisors of 166 for cubic inches and 6,000 for cubic centimeters. In its example, an 18 × 15 × 8 inch parcel has a volume of 2,160 cubic inches and a dimensional weight of 13 lb; a 10 lb actual parcel would therefore be rated at 13 lb in that example. When a carrier uses dimensional or chargeable weight, avoidable space can affect the billed weight even if the parcel contents have not changed. A smaller parcel may also reduce the transport cube it occupies. The actual effect on your shipping expense depends on the applicable carrier rules and your rates.
How many box sizes should an e-commerce business stock?
There is no evidence-backed universal number. The appropriate count depends on shipment frequency and combinations, product dimensions, protection requirements, carton sourcing and storage, and how readily staff can select the correct box. Each additional size can improve fit for some shipments while increasing inventory and replenishment work or the chance of selection errors.

Use your order profile to decide whether an added size meaningfully improves total cost or protection compared with the operational burden it creates. A 2022 decision-tree paper models the number of carton variants as part of the optimisation; it does not establish a single count that fits every business.
ISO 3394:2012 specifies dimensional modules for rigid rectangular transport packages and unit loads, including plan dimensions of 600 × 400 mm, 600 × 500 mm, and 550 × 366 mm. ISO’s record says the 2012 edition was reviewed and confirmed in 2024 and remains current. This is a transport-packaging dimensional standard, not a prescription for an e-commerce parcel assortment. Published results illustrate why right-sizing may be worth testing, but they should not be treated as forecasts for another operation:

- The authors of a 2022 decision-tree paper reported a 4.4% reduction in shipment volume and a 2.2% reduction in non-utilized air volume in a simulation of one month of Amazon single-count shipments. That scenario modified existing box dimensions without adding a size variant.
- In a separate scenario within the same study setup, adding four box sizes to the existing assortment was associated with a 10.3% reduction in shipment volume and a 6.1% reduction in non-utilized air volume. Both findings are specific to the study’s data and simulation.
- A 2020 package-recommendation paper reported a 24% reduction in damage rate in its deployed model context, after package recommendations affected more than 130,000 products. This result concerns package recommendations and should not be attributed to carton-size standardisation alone.
These studies do not establish typical industry-wide savings. Your results depend on the starting assortment, order mix, carrier charges, protection needs, and operating costs.
How do you reduce empty space without increasing damage?
Choose cartons around packed orders, not bare products alone. For frequent combinations, check whether items fit together with the required cushioning and whether the resulting parcel can be packed and closed reliably. Compare void-fill use and damage outcomes alongside parcel volume: eliminating empty space is not a success if it raises breakage, returns, or reshipping.
For each candidate carton, document suitable product or order profiles and any protection or orientation requirements. Make the selection process clear at the packing station, then monitor exceptions and damage during the pilot. This helps distinguish a genuine fit improvement from a size that looks efficient on paper but is difficult to use consistently.
