Assess readiness against a specific AI workload, not a generic maturity score. Your architecture is ready for that workload only when the organization can identify and govern the necessary data, provide secure and reliable access, integrate it appropriately, and operate the resulting data products over time. A low-risk internal search tool and a high-impact decision workflow may need very different evidence and controls. This guide turns that distinction into a practical assessment.
What “ready for enterprise AI” should mean
Data architecture readiness is the ability to support a defined AI use case with data that is discoverable, understandable, fit for purpose, governed, protected, accessible to the workload, and operable through its lifecycle. It is not a claim that every dataset in the organization is ready for every model or application.

Start with the workload and its consequences. Record who will use it, what business outcome it is meant to support, what data it needs, and what could happen if its output is wrong, unavailable, delayed, or exposed. A data estate could support an internal knowledge search while still being unsuitable for a workflow that affects consequential decisions. Microsoft’s AI governance guidance recommends mapping risks to a workload’s purpose, scope, and implementation; readiness should therefore be scoped at that level, not asserted for the organization in the abstract. Define the workload before auditing the data estate
Write a one-page use-case brief
Choose one priority workload and capture the facts that determine its data needs and risk. Keep the description specific enough that an owner can challenge its assumptions.
- Purpose and intended outcome: What task or business result should the AI support? What would count as useful performance to the people responsible for the outcome?
- Users and decisions: Who will use the system, and will they rely on its output, review it, or use it only as a retrieval aid?
- Data inputs: List the datasets, documents, streams, or external sources the workload expects to use. Identify which are essential and which are optional.
- Sensitivity and obligations: Mark data that is personal, confidential, regulated, public, or otherwise subject to handling restrictions. Identify the applicable privacy, security, intellectual-property, or compliance concerns.
- Failure consequences: Describe the consequences of an incorrect answer, missing record, stale input, service interruption, unauthorized access, or output that cannot be explained or traced.
- Assumptions and limitations: State known exclusions, dependencies, data gaps, and expected boundaries of use rather than leaving them implicit.
This brief becomes the test case for the rest of the assessment. Without it, “good quality,” “low latency,” or “secure access” are too vague to establish whether the architecture serves the actual workload.
Set workload-specific acceptance conditions
Translate the brief into conditions that can be inspected: required data freshness, permitted users and services, minimum metadata and lineage, quality expectations, integration needs, and the operational response if a control fails. The cited guidance does not establish universal numerical thresholds for these conditions; the organization must set them based on the use case, obligations, and tolerance for risk.

AI work often spans business domains and systems, so technical access alone is not enough. A team needs to know what a dataset means, who is accountable for it, whether it is suitable for the intended task, and how it changes or relates to other data. Microsoft calls for a data strategy, defined domains, ownership, and clear accountability. Databricks’ governance guidance emphasizes central metadata management and catalogs aligned with business domains or other governance boundaries. Databricks data and AI governance guidance
Map assets to accountable people
For each candidate dataset or domain, record its business owner, technical custodian, source system, permitted uses, refresh pattern, and contact for defects or access decisions. Separate accountability for the meaning and permitted use of data from the team that operates the storage or pipeline when those responsibilities differ. If nobody can decide whether a field’s definition is correct or whether a use is allowed, the gap is organizational as well as technical.
Test whether another team can find and understand the data
Inspect whether catalog entries and metadata describe the dataset in business terms, identify relevant definitions, expose access routes, and show relationships or lineage. Verify that users can distinguish similarly named fields and datasets, tell which one is authoritative for the use case, and determine when it was refreshed. A catalog that merely lists tables without useful definitions, ownership, or lineage may make data technically visible but practically difficult to reuse.

Useful evidence includes catalog records, a domain map, ownership assignments, data dictionaries, lineage views, and documented access paths. Record missing or contradictory definitions explicitly; do not resolve ambiguity by assuming that a familiar field name has the same meaning across systems.
Test quality and fitness for the intended use
“AI-ready data” is not a generic quality label. Assess the actual candidate data against the workload’s requirements, and record which data supports which use case. Databricks identifies completeness, accuracy, validity, and consistency as quality dimensions requiring active management. Add relevance and timeliness where they matter to the workload. Databricks’ governance and quality guidance
Profile the data that the workload will actually consume
Use a representative sample or the actual governed source to check the required fields and records. Define each test so that a data owner can interpret a failure and assign remediation. For example, a completeness check needs to specify which fields are required for the task; a timeliness check needs a workload-specific refresh expectation. A count of missing values without a definition of which missing values matter is not a useful readiness conclusion.
- Completeness: Are required records and fields present for the intended task?
- Accuracy: Is the recorded information sufficiently faithful to the underlying business facts for the use case?
- Validity: Do values conform to the formats, ranges, and rules expected by downstream processing?
- Consistency: Do shared fields and entities have compatible meanings and values across sources?
- Relevance: Does the data represent the population, subject, or period the workload is intended to address?
- Timeliness: Is its age and refresh behavior acceptable for the task?
Keep a defect log with the affected data, severity to the workload, provenance, owner, and remediation status. Separate defects that can be tolerated with a stated limitation from those that could invalidate the result or make the use unsafe. If the source does not establish a quality threshold, set one locally and document why it suits the use case rather than presenting it as an external standard.
Review governance, privacy, and security across the data path
Readiness requires more than securing a database. Trace how data moves from source through ingestion, transformation, retrieval or model context, application, and output. Determine whether the controls and auditability cover the relevant path, including services and external dependencies. Microsoft’s guidance flags sensitive-data handling, third-party sources and models, privacy, security, intellectual property, and vendor reliability as issues to assess for AI workloads. Verify the controls with evidence
- Classify sensitive and public data and show how their handling differs.
- Identify which users, applications, and services can access each relevant source, and verify that authorization is appropriate to the workload.
- Check where policy enforcement occurs and whether access decisions and relevant activity can be audited.
- Review whether data can reach model providers, APIs, libraries, or other third parties, and establish the applicable restrictions and responsibilities.
- Confirm that privacy, security, intellectual-property, and compliance requirements are addressed in the intended design rather than deferred until after integration.
“The source system is secure” is insufficient evidence if a downstream copy, index, connector, or application path is not covered by equivalent policy. Likewise, a policy document does not prove enforcement: identify the mechanism, owner, and evidence that the rule applies in the workload’s real access path.

Choose a governance pattern that fits the organization
Centralized, federated, and hybrid governance are alternatives to evaluate, not a universal ranking. Central control can fit organizations that need strong, consistent oversight; federation gives domains more autonomy; a hybrid can centralize controls for sensitive data while allowing domain-level operation elsewhere. Compare the arrangement with the organization’s compliance obligations, decision rights, domain expertise, and ability to enforce policies. The practical test is whether responsibilities are clear and the controls reach the data and workload—not which label sounds most mature.
Check architecture and integration against the workload
Determine whether the current environment can supply the required data and integrate with the intended AI application without unacceptable disruption, latency, cost, or operational complexity. Examine existing systems, data formats, identity and access flows, network boundaries, APIs, and dependencies. The assessment should include the whole chain, not just the target data platform.
Look for integration failure modes
- Format incompatibility: Can the workload interpret the source’s structure and semantics without losing meaning?
- Performance bottlenecks: Can data be retrieved and refreshed at a rate appropriate to the intended use?
- Dependency cascades: Could a failure or change in a source, library, model, or API interrupt the workload or produce unreliable results?
- Security gaps: Do connectors, copies, indexes, and third-party integrations preserve appropriate access controls and policy enforcement?
- Operational burden: Can named teams support the interfaces, transformations, and failure paths without creating fragile manual work?
Microsoft describes selective replication and virtualization as possible ways to provide shared access while retaining existing systems. These are options to evaluate, not a guarantee that migration can always be avoided; compare their governance reach, performance, security, interoperability, and operational demands in the specific estate. Microsoft’s data architecture guidance
Use a layered view for generative AI
For generative AI, AWS presents a four-layer architecture: data and compute infrastructure; approved foundation models and tools; security and governance; and repeatable application patterns such as retrieval-augmented generation (RAG), assistants, and agentic workflows. Use the layers as a way to check whether a design has addressed each concern, not as a mandatory vendor architecture. AWS’s layered approach for generative AI
For each layer, identify the components, dependencies, owners, and controls relevant to the chosen workload. A design diagram is useful only if it reflects the actual data sources, identity boundaries, external services, and operating responsibilities—not merely an aspirational target state.
Prove the organization can operate the data products
A design is not ready for enterprise use if no team can repeat its data processes or respond when they fail. Microsoft’s framework explicitly includes operational standards for processing, securing, publishing, consuming, and managing data products. Microsoft’s operational standards guidance

For the workload, specify who can perform and approve each of these activities:
- Ingest data and detect source or pipeline failures.
- Transform it into governed, documented outputs.
- Publish and grant access to those outputs through an approved process.
- Monitor quality, freshness, availability, and relevant access activity.
- Handle incidents, including data defects, access problems, and dependency changes.
- Manage lifecycle changes, including data retention or retirement where applicable, and review changes to data, models, schemas, and policies.
Ask the teams who would operate the system to walk through ordinary changes and failure scenarios. Confirm that they know where to find ownership and lineage information, how to escalate a policy or quality issue, and who has authority to pause or change the workload. A process that exists only as an undocumented assumption is not repeatable operational readiness.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Build an evidence-based readiness record
For each assessment area, record the workload, criterion, evidence inspected, accountable owner, risk or gap, decision, and remediation action. This makes the result reviewable and keeps “ready” from becoming an unsupported opinion.
| Assessment area | Evidence to capture | Warning sign to investigate |
|---|---|---|
| Business purpose and accountability | Use-case brief, outcome, named data and decision owners, documented assumptions | No clear owner, intended user, or consequence of failure |
| Discoverability and meaning | Catalog entries, definitions, access paths, lineage, refresh information | Teams cannot tell what data means, who owns it, or which source is appropriate |
| Quality and fitness | Workload-specific quality checks, profiling results, defect log, remediation owners | Generic “good data” assertion without measured criteria or limitations |
| Governance and protection | Classification, access controls, policy enforcement, audit evidence, third-party review | Controls stop at the source and do not cover downstream paths or dependencies |
| Integration and architecture | Data flow and dependency view, integration checks, performance and operations considerations | Unexamined format, latency, dependency, or security assumptions |
| Operations and lifecycle | Named operating teams, repeatable procedures, monitoring and incident responsibilities | Manual or ownerless processes that cannot be sustained |
The warning signs are prompts for investigation, not automatic universal fail conditions. Record the workload-specific impact and the evidence that supports the decision. A useful local rubric may label an item “ready,” “ready with conditions,” or “not ready.” Those labels are suggested management categories, not official NIST or industry ratings. Do not average unlike risks into a single score that conceals a critical privacy, security, or reliability gap.
Prioritize gaps and decide what happens next
Rank remediation by the effect of each gap on the use case and by its privacy, security, reliability, compliance, and business impact. Address blocking issues before deployment; where a gap is manageable, state the condition, owner, mitigation, and review point. The decision should explain what evidence supports use now, what constraints apply, and what remains unresolved.

Responsible AI due diligence can extend the review beyond technical controls. The OECD guidance, published February 19, 2026, sets out six steps: embed policies; identify and assess impacts; cease, prevent, or mitigate adverse impacts; track implementation and results; communicate actions; and provide for or cooperate in remediation when appropriate. Apply these steps in proportion to the use case and the organization’s responsibilities. OECD Due Diligence Guidance for Responsible AI
Compare architecture options without assuming a winner
If the assessment leads to a platform, governance, or integration choice, compare alternatives against the same workload and evidence. No cited guidance establishes one universally best platform or governance arrangement. A useful comparison covers:
- Integration with current data sources and applications.
- Data discoverability, metadata quality, and lineage.
- Identity, authorization, security enforcement, and auditability.
- Governance fit, including central control and domain autonomy.
- Data quality practices and lifecycle management.
- Performance, scalability, reliability, and operational burden.
- Workload-specific compliance, privacy, and cost requirements.
Document trade-offs and constraints rather than treating a broad product capability as proof that the organization’s configuration, data, and operating model are ready. If the chosen design relies on a third-party model, API, library, or data source, include its dependency and risk implications in the same assessment.

Make the readiness decision workload-specific and revisitable
Approve the workload only when the record shows that its required data can be found and understood, its quality limitations are known, access and governance controls cover the relevant path, integration risks have been examined, and named teams can operate and improve it. If those conditions are not met, specify the gap and remediation rather than assigning an organization-wide “AI-ready” label.
Readiness also changes as data, schemas, policies, models, applications, and external dependencies change. Set a review trigger for material changes and revisit the evidence when the workload’s purpose, users, data inputs, or risk profile changes. The practical output is not a permanent badge; it is a scoped decision with accountable owners, evidence, conditions, and a way to manage new risks.
