Their competitive edge is the ability to combine customization with reduced friction—not a guarantee that every job will be faster or cheaper than using a traditional supplier.
What is an on-demand manufacturing platform?
It is a service that connects a customer’s design and specifications with manufacturing capacity. A typical workflow covers file upload, manufacturability feedback, quotation, supplier allocation, production, quality control, shipment, and order tracking. The platform may own or operate some production facilities, coordinate independent manufacturers, or combine both approaches.

The customer-facing interface is only part of the work. Behind it, the platform has to translate design intent into viable production instructions, identify an appropriate process and supplier, coordinate production, and communicate status. Roland Berger emphasizes ease of use across this end-to-end journey, while noting that much of the operational work happens behind the interface: Roland Berger’s analysis of on-demand manufacturing platforms.
How do platforms support customization?
Customization is more than choosing a part from a menu. The platform needs to capture a customer’s requirements and carry them through engineering, quoting, and production. Depending on the service, configurable choices can include material, process, quantity, finish, testing, delivery, and post-machining work.

Design review and manufacturability
Some platforms analyze uploaded CAD files and flag whether the design can be made using available processes. They may also suggest design-for-manufacturing changes, material choices, or alternative technologies. This can help customers resolve production constraints before an order enters the manufacturing queue.
Siemens’ YouniQ Machining case describes automated CAD analysis for manufacturability and quotes calculated from simulated machining time and material. Customers can adjust material, quantity, delivery, and post-machining requirements. These options illustrate how configuration can work; they are not a feature guarantee for every platform. Siemens’ YouniQ Machining case study.

Customization at production scale
Configurable production is not limited to one-off machined parts. In a Howdens case study, SAP Digital Manufacturing supported both make-to-stock and make-to-order production, including a paint-to-order facility where customers select cabinet colors. SAP reports that Howdens reduced order production lead time from 21 days to 14 days between 2023 and 2024. This is a reported result from that implementation, not a general platform benchmark. Quick wins for a faster PC:

Shorter delivery times can come from reducing delays across the whole order—not just from running a machine faster. Digital intake and quoting may reduce administrative back-and-forth; manufacturability checks can surface design problems earlier; supplier coordination can speed capacity matching; and tracking can make handoffs and status clearer.

Supplier case studies report large improvements, but each describes a particular customer workflow:
| Case | Reported change | Qualification |
|---|---|---|
| Siemens YouniQ Machining | Delivery time moved from 8–12 weeks to as little as 2 days. | Siemens-reported result for its YouniQ implementation; not a general delivery promise. Siemens case study. |
| Infosys implementation | Order-to-delivery time moved from 12 weeks to less than 8 days. | Infosys describes an unnamed global technology company’s workflow integrating product lifecycle management, configuration, ERP, industrial IoT, and CNC systems. Infosys case study. |
Actual lead time depends on part geometry, process, material, order quantity, capacity, quality checks, geography, and delivery requirements. A platform can streamline the workflow, but it cannot remove every production constraint.

What kinds of platform networks are there?
The operating model affects network reach, control, and how quality is governed. Roland Berger describes three common forms:
| Model | How it works | What to weigh |
|---|---|---|
| Consolidator | Related manufacturing locations operate under an umbrella brand. | May allow closer operational control, but the network or geographic reach may be more limited. |
| Broker | Independent manufacturers participate as qualified partners. | Can provide greater scale and geographic reach; quality depends on partner qualification and oversight. |
| Hybrid | Combines related manufacturing sites with independent qualified partners. | Offers a mix of network capacity and direct operational control; practices vary by platform. |
The label alone does not establish how a particular order will be made. Ask who selects the manufacturer, what qualification and inspection processes apply, and how much supplier or process information you will receive. Roland Berger’s platform-model analysis.

How to compare a platform with a traditional supplier
Compare the workflow and production fit against the job you actually need to place. A platform may be convenient for discovery and coordination, while a direct supplier relationship may offer more control or suit recurring, larger-volume production. Neither route is inherently faster for every part.
- File handling and feedback: Can you upload the required design files easily, and does the service explain manufacturability issues and quote assumptions clearly?
- Process and material fit: Does its network cover the processes, materials, finishes, testing, and locations your specification requires?
- Quality governance: How are manufacturers qualified, and what inspection or quality documentation is available?
- Visibility and control: Can you track production and shipment? Can you know or choose the supplier and production process? Customers may have less supply-chain control after placing a platform order.
- Quantity and repeatability: Is the service suited to your lot size and recurring demand? Roland Berger notes that larger lot sizes may be better served by other arrangements.
- Engineering and standards: Is expert support available for complex parts? Confirm whether the platform can meet required certifications, individual approvals, or OEM-specific standards; these can be difficult for platforms to support.
For a straightforward part with flexible specifications, responsive quoting and a broad network may be valuable. For a tightly controlled part, a high-volume order, or a job requiring customer-specific approvals, verify the production and quality arrangement before treating a fast quote as evidence of a suitable solution. Roland Berger’s discussion of platform trade-offs.
What the market figures do—and do not—show
Roland Berger reports historical revenue for the top four on-demand manufacturing platforms of EUR 525 million in 2019, EUR 500 million in 2020, EUR 675 million in 2021, and EUR 876 million in 2022, citing CapitalIQ. The report describes this as a 19% increase over 2019–2022. These figures are historical and do not establish the market’s current size. Roland Berger report.
