How Managers Can Reduce Quiet Quitting With Clear Feedback and Growth Opportunities

Clear expectations, specific feedback, meaningful recognition, and honest growth plans can help managers address disengagement risk without treating quiet quitting as misconduct.

Managers can reduce the risk of disengagement by making expectations clear, giving specific two-way feedback, recognizing contributions in ways employees value, and turning career goals into realistic next steps. These habits can improve the conditions for useful work and honest conversations; they cannot guarantee that every employee will become engaged or stay.

What “quiet quitting” means—and what it does not

“Quiet quitting” became popular as a label for doing the job an employee is expected to do without taking on extra-role effort. It is not a formal diagnosis, and the phrase does not by itself show that someone is behaving improperly. An employee may be meeting the role’s requirements while feeling disconnected from the work, uncertain about priorities, or doubtful that additional effort will be recognized.

Gallup connects the phrase to its “not engaged” category, not to a separate clinical or employment status. In Gallup’s State of the Global Workplace: 2023 Report, the global estimates were 59% not engaged, 23% engaged, and 18% actively disengaged. These figures describe the report’s 2023 estimates; they are not a measurement of employee engagement in 2026. Gallup also estimated in that report that low engagement cost the global economy US$8.8 trillion, equivalent to 9% of global GDP.

The practical point for a manager is not to diagnose an employee from a change in enthusiasm or willingness to volunteer. Instead, look for a chance to discuss the work itself: whether priorities are understood, whether obstacles are getting in the way, whether the employee sees a path to learn, and whether the work feels connected to something meaningful. Gallup’s discussion of quiet quitting identifies clarity of expectations, opportunities to learn and grow, feeling cared about, and connection to purpose as engagement-related issues.

Start by making success concrete

“Do your best” and “take ownership” can sound supportive, but they do not tell an employee what to deliver, how quality will be judged, or which trade-offs are acceptable. Clear expectations reduce avoidable guesswork and give both manager and employee a shared basis for feedback.

Agree on the outcome, quality bar, priorities, and constraints

  • Outcome: Describe the result the work needs to produce, not just the activity. For example, identify the decision, deliverable, or customer need the work should support.
  • Quality: Explain what “ready” or “good” means for this assignment, including relevant accuracy, completeness, or review expectations.
  • Priority: If several tasks compete, say which one comes first and what can wait.
  • Constraints: State known limits such as dependencies, deadlines, decision authority, or available resources. Do not imply that the employee can control a factor they cannot change.

Then ask the employee to describe what success looks like in their own words. This is a check for shared understanding, not a test. If their summary differs from yours, resolve the difference before the work is underway. Revisit the agreement when the assignment, priorities, or constraints change; otherwise, a previously clear expectation can become obsolete.

Use an example to reveal mismatched assumptions

Suppose a manager asks for a project update. The employee may assume the goal is a detailed record of activity, while the manager needs a short account of risks and decisions required. A useful clarification identifies the intended audience and purpose, then agrees on what the update should include and when it is needed. That small conversation can prevent feedback later from sounding like a surprise standard.

Clarity does not mean prescribing every step. Agree on the outcome and boundaries, then let the employee contribute to the approach where the role permits it. This gives the employee meaningful influence without obscuring accountability.

Make feedback specific, timely, and two-way

Useful feedback links an observable behavior or result to its effect, then makes room to decide what to repeat or change. General judgments such as “great job,” “be more proactive,” or “your communication needs work” leave the employee to guess what action is being praised or criticized.

A practical feedback sequence

  1. Name the observation: Describe a specific action, decision, or result rather than assigning a personality label.
  2. Explain the impact: Say how it affected the work, a colleague, or the outcome. Keep the impact proportionate to what you know.
  3. Ask for the employee’s view: Invite context, including barriers, missing information, or a different interpretation of what happened.
  4. Agree on what comes next: Identify what to repeat, adjust, or try, and decide whether any support or follow-up is needed.

For example, rather than saying “You need to communicate better,” a manager could explain that a late change was not shared with the people depending on it, ask what made it difficult to flag, and agree on how to surface similar changes next time. The point is to address a work behavior and its consequences without pretending that the manager already knows why it happened.

Feedback should be timely enough to be useful, but not delivered so hastily that a manager skips context or fairness. If a concern is serious, check the relevant facts and use the organization’s normal process. In routine coaching, ask whether the employee sees the issue similarly and what would help them act differently. Feedback becomes a conversation rather than a verdict.

Do not confuse frequency with usefulness

Regular one-to-ones can create a dependable place for feedback, but holding a meeting is not itself evidence that the conversation matters. In a Gallup article updated in February 2026, only 16% of nearly 15,000 employees said their last conversation with their manager was extremely meaningful. In the same article, 80% of employees who said they had received meaningful feedback in the prior week were fully engaged, regardless of office attendance. Gallup reported an association; that finding does not establish that feedback caused engagement or that weekly feedback prevents quiet quitting.

Use meetings to address actual work and employee concerns, not to fill a calendar slot. One conversation might focus on a current obstacle; another might include recognition or development. A short, relevant exchange can be more useful than a long meeting that has no shared purpose.

Recognize contributions in a way that lands

Recognition is most useful when it tells the employee what mattered. Name the contribution and explain its effect: for example, how a careful handoff helped another person make a decision, or how a particular adjustment improved the work. Avoid vague praise that could apply to anyone or exaggeration that makes recognition feel insincere.

Ask how the person prefers to be recognized. Some may appreciate a private acknowledgment; others may value having their contribution mentioned to the team. Do not assume that public praise is welcome, and do not turn recognition into a substitute for fair compensation, manageable work, or a response to a real concern. Gallup includes recognition and collaboration among characteristics of meaningful manager conversations, but that does not mean one style of praise works for everyone.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Recognition should also be specific about the contribution rather than rewarding constant availability or extra hours as the only sign of commitment. If managers praise only work outside agreed responsibilities, they can blur the role expectations they need to clarify.

Turn growth conversations into achievable steps

Asking “Where do you see yourself?” can open a conversation, but it is not a development plan. Ask what skill the employee wants to build, how they hope to use it, and what kind of work would let them practice. Then identify a feasible next step rather than implying that a promotion or new role is guaranteed.

Match the development action to what is genuinely available

  • Project work: Offer a defined task or responsibility that provides practice, with a clear scope and support.
  • Mentoring: If a suitable colleague is willing and available, arrange a focused learning relationship.
  • Training: Identify an available course or learning resource only after confirming access, time, and any budget requirements.
  • Stretch assignment: Choose a challenge that builds a relevant skill without assigning an unmanageable workload or withholding needed guidance.

For each option, discuss who can influence it, what time or resources it needs, whether it is actually available, and what progress could look like in the work. Agree on one next step and when to revisit it. A development conversation should result in a realistic action or an honest explanation of a constraint, not a promise the manager lacks authority to keep.

Be candid about limited advancement paths

Gallup reported in 2025 that one in four U.S. employees said they lacked career-advancement opportunities. That finding is about U.S. employees and the year of the report; it should not be generalized to every workplace or treated as a current global measure. It is a reason to ask what opportunity exists in a specific team rather than assume every employee has a promotion path.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

If there is no foreseeable opening, say so plainly. Then distinguish advancement to a different role from development within the current one: an employee may still be able to build a skill, take on a bounded project, learn from a colleague, or explore what qualifications a future role would require. Do not present those possibilities as an equivalent substitute for a promotion if that is not what the employee wants.

Use one-to-ones to surface barriers and follow through

A useful one-to-one has a purpose that the employee can influence. A manager can invite the employee to bring a priority, concern, or growth goal, while also making room for feedback about the manager’s support. Keep a lightweight record of agreed actions so that commitments do not disappear between meetings.

Possible prompts include:

  • “What is most important for you to finish before we next meet?”
  • “Is anything unclear about the outcome or priority?”
  • “What is getting in the way, and what can I help change?”
  • “What feedback would be useful on the work you have done?”
  • “What skill would you like to practice, and what work could help you do that?”

These are openings, not a script to run through mechanically. Listen for issues a manager can address—such as conflicting priorities or a missing decision—and separate them from constraints that require another person or process. If you cannot resolve an issue immediately, explain the next step and return to it when promised. Repeatedly asking employees to speak up without responding can make candor feel pointless.

Choose an intervention based on the problem

There is no single universally best intervention established by the cited findings. Choose the smallest useful action that addresses the employee’s actual concern, while considering the employee’s influence, available time and budget, and whether the opportunity exists in practice.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Situation to address Useful manager action What to check
Work expectations feel unclear Agree on the result, quality bar, priority, and constraints Can the employee explain what success looks like?
A work behavior or result needs adjustment Give a specific observation, explain its impact, and hear the employee’s view Is there a clear action to repeat or change?
A contribution has made a difference Name the contribution and ask how the employee prefers recognition Does the recognition reflect what the employee values?
The employee wants to build a skill Agree on a feasible project, mentoring relationship, training, or stretch assignment Is the opportunity actually available, and can progress be observed?

These actions address different needs: clarifying a current assignment is not the same as creating a longer-term growth opportunity. An employee can influence how expectations are clarified or which skill to pursue, but may have less control over budget, staffing, or role openings. Be explicit about that distinction rather than presenting an organizational limit as an individual development choice.

What managers can—and cannot—control

A manager can make work expectations more understandable, give employees a fair chance to respond to feedback, recognize meaningful contributions, and follow through on development commitments. Managers can also ask about obstacles and escalate issues beyond their authority. These practices improve the quality of the working relationship and can reduce conditions associated with disengagement.

They cannot guarantee that an employee will become engaged, want a particular kind of growth, or remain in a role. Employees may have valid reasons for keeping effort within their defined responsibilities, and some barriers—such as limited advancement opportunities—are organizational rather than individual. The goal is not to pressure people into doing more unpaid or unrecognized work. It is to make expectations fair and understandable, discuss what support is possible, and be honest about what is not.
