How Managers Can Protect Focus Time and Reduce Unnecessary Interruptions

Protecting focus time takes more than a calendar block. Managers need shared norms, sensible meeting and messaging habits, a clear urgent-contact route and room for employees to choose what works.

Managers can protect focus time by agreeing on team-wide work blocks, reducing routine interruptions across meetings and messaging, and setting a clear route for urgent issues. A calendar block helps only when colleagues respect it and employees feel safe declining nonessential meetings.

Why focus time needs a team norm

Interruptions are not limited to calendar invites. Meetings, email, chat notifications, walk-up requests and unclear priorities can all break concentration. In Microsoft’s 2023 Work Trend Index, 68% of surveyed workers said they did not have enough uninterrupted focus time during the workday. That was a survey response, not a direct measurement of every worker’s schedule. The survey covered 31,000 full-time employed or self-employed workers across 31 markets from February 1 to March 14, 2023. Microsoft Work Trend Index: Will AI Fix Work?

In a separate analysis in the same report, communication accounted for 57% of activity in the analyzed Microsoft 365 apps, compared with 43% for creating. Those figures came from commercial Microsoft 365 users over a rolling 28-day period ending in March 2023; they should not be treated as a measure of all workers or workplace tools. The report also found that 64% of surveyed people struggled with having the time and energy to do their job. They were reported as 3.5 times more likely to struggle with innovation and strategic thinking, an association rather than evidence that one problem caused the other.

Microsoft’s 2025 Work Trend Index special report says Microsoft 365 users were interrupted on average every two minutes by a meeting, email or notification. That estimate comes from Microsoft platform telemetry, not a universal count of interruptions across workplaces. Microsoft Work Trend Index: Breaking down the infinite workday

Find out what is interrupting your team

Before choosing a schedule or changing notification settings, ask employees what most often breaks concentration. Their answers may point to meeting load, chat alerts, email, ad hoc requests, unclear priorities or another local issue. Microsoft’s 2023 survey identified inefficient meetings as the leading reported productivity disruptor, with too many meetings also among the top five—but that does not mean meetings are every team’s main problem.

Use a team discussion and a practical review of calendars and communication habits to find patterns. Look for recurring meetings with unclear purposes, overlapping demands for coverage, and routine questions that repeatedly interrupt the same people. The aim is to address the causes people identify, not to impose a one-size-fits-all block.

Agree on protected blocks that fit the work

Choose focus periods with the people who will use them. Timing and length should reflect the team’s work, collaboration needs and coverage obligations; the available evidence does not establish one schedule that suits every team. Put agreed blocks on calendars so coworkers can see them, and explain that they are for priority work—not a blanket refusal to collaborate.

Managers need to make the norm credible in their own behavior. Avoid placing routine meetings over protected blocks, and support employees who decline nonessential invitations during them. Saha and Iqbal, whose 2023 CHIWORK study examined protected focus time, recommend that organizations include dedicated focus time in schedules and build norms that respect colleagues’ focus. Set an urgent path before muting notifications

Tell the team which situations warrant an interruption, who may raise them and which channel to use. For routine messages, agree that people can respond after a block or check messages at set times. Make sure someone is available to handle time-sensitive work when others are unavailable.

Do not ask everyone to silence every alert without arranging coverage. Participants in the six-week study raised concerns that automated notification controls might hide high-priority communication or cause them to miss meetings; some wanted selective exceptions. A useful focus norm therefore distinguishes urgent work from routine communication and gives employees a reliable way to see or receive genuine exceptions.

Reduce meeting load, not just calendar conflicts

Protected blocks cannot compensate for a meeting calendar that leaves no usable time. Review recurring meetings and ask whether each has a clear purpose, the right attendees, a decision or interaction that requires a meeting, and useful follow-up. Where live discussion is unnecessary, consider an asynchronous update. Keep meetings that genuinely support coordination, feedback or decisions.

This review complements focus blocks: a team can preserve a nominally meeting-free period and still carry an unreasonable meeting burden at other times. Microsoft’s 2023 findings make meeting efficiency worth examining, but local calendar patterns should guide the changes.

Give employees control over how they use the time

Offer a shared framework without dictating every person’s schedule or work method. In the study, participants used protected blocks for varied activities, including deep work, breaks, exercise, email and catching up. Managers should be clear about the intended outcome—such as uninterrupted time for priority work—while allowing reasonable differences in how employees reach it.

Participants also wanted greater control over scheduling, notification exceptions and a clear visual indication that they were in focus time. Treat calendar and notification tools as support for the agreement, not as a substitute for it. Workers should be able to adapt blocks to their responsibilities rather than relying on an automatic setting that may conflict with meetings or urgent duties.

Pilot the approach and check what changes

  1. Choose a defined trial period. Agree on a schedule and urgent-contact route, then test them for a set time.
  2. Ask whether the blocks were usable. Find out whether people could spend them on priority work or whether meetings and routine messages displaced them.
  3. Check the effect on coworkers and service. Review whether urgent requests were handled and whether the change shifted interruptions or workload onto teammates or customers.
  4. Adjust based on what the team reports. Change timing, coverage or notification exceptions where the trial exposes friction.

The evidence supports testing protected time, not promising a productivity gain or claiming a particular schedule is proven best. Saha and Iqbal studied Outlook’s Focus Time service with 25 U.S.-based information workers over six weeks: 15 were in the treatment group and 10 in the control group. The treatment group reported short-term wellbeing changes, including increased relaxation and satisfaction and lower anger, frustration and tiredness. The authors caution that the sample was small and self-selected, the study was short, participants were U.S. information workers, and novelty effects were possible. Those findings do not establish that the same intervention will produce the same result for every team.
