How LLMs Are Creating New Security Risks in CI/CD Pipelines

LLMs become a CI/CD security risk when untrusted repository content can influence agents with access to tools, secrets, or workflow changes. Learn the failure paths and practical controls.

LLMs create CI/CD security risks when a workflow lets an AI agent read untrusted repository content and also gives it tools, credentials, or permission to change consequential files. A malicious pull-request description, code comment, issue, document, or log does not have to “hack” the pipeline directly: it may influence an agent that can act inside it. The core defenses are to limit the agent’s access, separate untrusted input from privileged operations, and require controlled review before workflow changes can affect protected branches or deployments.

How do LLMs create security risks in CI/CD pipelines?

A CI/CD pipeline is part of the software supply chain: it builds, tests, packages, and may deploy a particular software version. NIST’s SP 800-204D describes strategies for integrating software supply-chain security into those pipelines.

An AI agent adds another actor to that chain. It can read repository material, make decisions, and—in some configurations—call tools, use tokens, edit files, or trigger actions. The risk is greatest when content that an attacker can influence is treated as an instruction by the model and the agent has authority to do something consequential with that instruction. A model’s ability to produce text alone is not the same as pipeline access; the exposure depends on the workflow’s permissions, triggers, approval boundaries, and runner configuration.

Can prompt injection in a pull request affect an AI coding agent in CI?

It can be a risk when the agent processes a pull request from an untrusted contributor and has access to tools or permissions beyond simply reading and commenting. Indirect prompt injection means instructions are embedded in material the model is asked to inspect—such as a PR description, source code, documentation, an issue, or a log. Those instructions may try to redirect the agent, for example toward exposing data or changing its assessment. Whether that influence can cause harm depends on what actions the agent can take and what controls stand between its suggestion and execution.

The 2026 GitInject preprint evaluates AI providers in real GitHub workflow configurations. Its authors report testing four providers and describing eleven named attack scenarios across configuration-file injection, credential exfiltration, judgment manipulation, and availability attacks. They report that every tested provider was susceptible to at least one attack class under the study’s default configurations. These are results for the paper’s tested providers and workflow conditions—not a market-wide estimate, proof that every deployed assistant is vulnerable, or an incident rate. The authors locate important weaknesses in workflow structure, credential handling, and configuration, rather than in a single model alone. Read the GitInject preprint.

Which failure paths matter most?

Excessive permissions and exposed secrets

If an agent’s token or runtime can access more repositories, APIs, or credentials than its task requires, successful manipulation can have a wider impact. Sensitive deployment credentials are especially risky when available while the agent is processing untrusted content. This overlaps with established CI/CD risks such as access management, credential hygiene, pipeline-based access controls, and logging in the OWASP Top 10 CI/CD Security Risks.

Workflow and configuration changes

An agent able to edit workflow files or related configuration may be able to influence later pipeline runs. The exact exposure is not uniform: it depends on the event that triggered the workflow, the permissions granted to the run, how changes are reviewed, and the runner’s access. A suggested change is not automatically an executed change, but it should not gain the power to alter protected execution merely because an agent proposed it.

Model, adapter, package, and service provenance

The AI component itself can introduce supply-chain questions: where a model came from, whether it was changed, what adapters or packages it uses, and which third-party services handle inputs. OWASP’s LLM03:2025 supply-chain guidance notes that model cards do not guarantee a model’s origin and that adapters can affect a base model’s integrity. It discusses signed component inventories and AI/ML software bills of materials as an emerging area.

Overreliance on generated code or review

Generated code and an agent’s review comments are outputs to verify, not evidence that code is safe or a change is correct. The sources cited here do not establish a measured rate of vulnerabilities in LLM-generated CI/CD code, so a precise percentage would be misleading.

How can I prevent an AI agent from exposing CI/CD secrets?

Start with the workflow boundary, not just the model prompt. OWASP’s CI/CD risk categories and NIST’s supply-chain guidance support a layered, risk-based approach; the controls below are practical applications of that guidance, not a guarantee against every attack.

Control area What to do Why it matters
Permissions and secrets Grant only the repository, API, and runner permissions the task needs. Keep sensitive deployment credentials away from runs that process untrusted content where feasible. A manipulated agent cannot use credentials or privileges it does not have.
Untrusted input and privileged actions Separate analysis of external contributions from privileged operations. Put an independent approval or controlled boundary before proposed actions can affect protected branches or deployments. Reading hostile content should not by itself authorize changes or deployment.
Agent output Validate model output as data; do not treat it as authority to grant access, disclose secrets, or execute arbitrary commands. It limits the consequences of a model being influenced by embedded instructions.
Workflow and dependencies Review and pin dependencies and actions, protect workflow/configuration changes, and validate artifact integrity and provenance. These measures address pipeline and software-supply-chain weaknesses that are not unique to AI.
AI component inventory Track models, adapters, packages, and services used where practical, and use signed component inventories when available. Knowing what components are present supports provenance review and incident response.
Logging and testing Log relevant agent inputs, tool calls, permission decisions, and pipeline actions. Test the actual workflow configuration, triggers, and runner boundary. Logs help reconstruct events; workflow-level tests exercise controls that a model-only prompt defense cannot address.

For secure development practices involving generative AI, NIST’s SP 800-218A supplements the Secure Software Development Framework (SSDF) and should be used with SP 800-218. NIST describes SSDF as a basis for planning a risk-based approach and continuous improvement, “not to create a checklist to follow.” Its SSDF project page provides that framing; SP 800-204D addresses supply-chain protections in CI/CD.

What should I check before letting an LLM modify a CI/CD workflow?

  1. Map the trust boundary. Identify which triggers can start the workflow, which inputs may come from outside the trusted team, what the agent can read, and which runner or services it can reach.
  2. Reduce authority. Check repository and API permissions, token scope, runner access, and secret availability. Remove access that is not necessary for the agent’s task.
  3. Protect consequential changes. Require review or an independent approval boundary before an agent-proposed workflow or configuration change can affect a protected branch, privileged run, or deployment.
  4. Verify the supply chain. Review and pin dependencies and actions, record AI components where feasible, and validate artifact integrity and provenance.
  5. Exercise the real configuration. Test the workflow with its actual triggers, permissions, and runner setup; confirm that untrusted content cannot bypass the intended approval and access controls.
  6. Prepare to investigate. Ensure logs capture enough of the agent’s inputs, tool use, decisions, and resulting pipeline actions to trace an incident without unnecessarily recording secrets.

How common are LLM-caused CI/CD incidents?

The sources cited here do not provide a trustworthy industry-wide prevalence figure for LLM-caused CI/CD security incidents. GitInject supplies experimental findings under defined GitHub workflow conditions; NIST and OWASP provide security guidance and risk categories, not a census of organizations or incidents. Treat the study as evidence that specific workflow designs can be exposed, not as a measure of how often production systems are compromised.
