How Brands Can Prepare for AI Shopping Agents Without Losing Customer Control

AI shopping agents are changing discovery before they make autonomous checkout routine. Here is what brands can prepare now—and what the evidence does not yet show.

AI is becoming a new place to discover products, but shopping assistants and agents that can complete purchases are not the same thing. For brands, the immediate work is to make product information easy for AI systems to interpret, prepare commerce operations for legitimate agent traffic, and ensure any delegated purchase remains bounded by the customer’s permission.

What does it mean for an AI agent to shop?

Visa defines agentic commerce as AI agents discovering, deciding and completing purchases for consumers within user-defined permissions and secure controls. That definition describes a possible end-to-end journey, not a claim that every AI shopping tool can independently pay for an order.

As an Amazon Associate I earn from qualifying purchases.

Discovery is advancing faster than checkout

An AI tool may help someone find products, interpret a request, compare options or recommend a shortlist without having authority to place an order. A more autonomous agent could also take cart or checkout actions, but those actions depend on the system’s capabilities, the merchant’s support and the permissions the person has granted.

Salesforce reported on September 30, 2026, that agentic search as the first step in the shopping journey had grown 200% year over year. The same release says fully autonomous purchasing remains early. These are different stages of a journey: increased discovery through AI does not establish that AI already accounts for a similar share of completed transactions.

What the current numbers do—and do not—show

In Salesforce’s 2026 release, 28% of commerce organizations in Singapore reported current agentic AI use. Among Singapore organizations that had not adopted it, 52% said they planned to deploy it within the next six months. The first figure is regional, and the second is a stated plan rather than completed deployment; neither is a global adoption rate.

Visa’s October 2025 protocol announcement cited Adobe Data Insights’ finding that AI-driven visits to U.S. retail sites grew 4,700% over the prior year. That is a change in visit share, not evidence of equivalent growth in orders or autonomous checkout.

What should brands prepare first?

Make product information legible beyond your own storefront

AI-mediated discovery depends on whether systems can interpret a product and match it to a person’s request. Salesforce’s 2026 release describes surveyed organizations working on content quality, conversational-query optimization and data feeds for AI search platforms. Google Cloud’s January 2026 article likewise emphasizes high-fidelity, brand-aligned content and describes retailer experiences built with its technology. These are company-reported findings and examples, not independent proof that a particular content change will produce a specific sales result.

For a brand or retailer, this points to practical data and operations work:

  • Keep product descriptions, attributes and availability information clear and consistent in the feeds and systems used for discovery.
  • Check whether key product facts can answer natural-language questions, rather than relying only on internal product names or campaign language.
  • Set an owner and update process for product data so that AI-mediated answers do not rely on stale or conflicting details.
  • Review how product information is represented across the channels and platforms where customers may encounter AI recommendations.

The sources support these preparation areas, but they do not establish one required feed format, content template or implementation that suits every merchant.

Plan for agent traffic as an identity and operations issue

Automated traffic can be difficult to classify: a merchant’s bot controls may block a legitimate shopping agent along with unwanted automation. Visa also identifies the need to support agent-driven checkout while preserving visibility into the consumer and payment information involved.

Visa’s Trusted Agent Protocol uses agent-specific cryptographic signatures and signals for agent intent, consumer recognition and payment information. Visa said the initial specifications in its October 2025 announcement applied to its own network in that phase. This is one approach to agent identification, not evidence that all merchants or payment networks use a shared mechanism.

Brands should bring commerce, security, fraud, customer-service and payments teams into the same planning discussion. The operational question is not simply whether to allow or block automated visits; it is how a system can distinguish permitted agent activity, understand what the agent is authorized to do, and preserve an appropriate path for the customer when the request is uncertain or disputed.

Define the customer’s authority in concrete terms

Delegated authority needs boundaries a customer can understand and change. Visa’s 2026 discussion emphasizes verified identity, secure credentials, human control and the ability to override. Checkout.com’s June 2026 consumer research found that 30% of surveyed consumers named spending caps among their top confidence requirements, 29% named instant revocation and 28% named easy cancellation.

Those findings suggest specific design questions for any agent-enabled purchase flow: Can the customer set a limit? Can they stop an agent’s authority promptly? Is it clear which actions need confirmation? Can a transaction be cancelled or disputed, and is the route to do so understandable? A vague assurance of “trust” does not answer these questions. The sources identify the controls consumers value, but do not define a universal policy for every purchase type.

Are consumers ready to let AI buy for them?

Interest and hesitation coexist. In Checkout.com’s 2026 research, 33% of surveyed consumers expected at least 10% of their purchases to be AI-driven within a year. That is an expectation about future purchase share, not a measurement of current transactions. In the same research, 27% said they trusted no organization to operate an AI shopping agent, and 24% said they would never delegate purchases to AI.

These results should not be combined into a single adoption forecast: they represent different answers to different questions, and Checkout.com’s 2026 research does not establish that the survey populations, markets or methods match those in Salesforce’s research. For businesses, the useful signal is that adoption cannot be treated as a matter of convenience alone. Clear permission, payment security, cancellation and recourse are part of the product experience.

Could shopping agents weaken brand loyalty?

They may make some choices more explicitly price- or criteria-driven, but the evidence does not support saying that brand loyalty is disappearing. Checkout.com reported in 2026 that 57% of its surveyed consumers would let an AI shopping agent switch brands if it found better value. That is a survey response about willingness, not observed switching behavior or a universal prediction.

For brands, the practical implication is to make meaningful differentiators understandable to both people and systems. Product attributes, service terms and other verifiable reasons to choose one option over another are easier to compare when they are clearly represented. The cited sources do not show which attributes will determine recommendations in every agent or category.

Which agent-commerce protocols should brands watch?

There is no settled, single protocol architecture in the evidence reviewed here. Visa, Mastercard, Google and OpenAI/Stripe describe efforts addressing different parts of agent-to-merchant interaction, interoperability and payment. The IMF’s April 2026 analysis characterizes these efforts as emerging design patterns, not standardized or settled architectures.

Initiative or source What the cited material establishes What it does not establish
Visa Trusted Agent Protocol Visa describes agent-specific cryptographic signatures and signals for intent, consumer recognition and payment information. Its October 2025 release says the initial specifications applied to Visa’s network in that phase. A universal merchant implementation or industry-wide standard is not stated in Visa’s release.
Mastercard’s protocol work Mastercard’s 2026 article describes work with Google on Universal Commerce Protocol and collaboration across Google protocols and OpenAI’s Agentic Commerce Protocol. A neutral, like-for-like feature comparison or universal availability is not stated in the article.
Emerging architecture patterns The IMF’s April 2026 note discusses agentic payment architecture and describes current initiatives as emerging patterns. A settled or standardized architecture is not established by the IMF note.

These descriptions are not a vendor scorecard. Before choosing an integration path, a brand should ask whether a particular approach supports discovery, recommendations, cart actions or completed checkout; how it verifies agent identity and intent; how it handles customer permissions, credentials, spending caps and revocation; how it connects to existing merchant systems and other protocols; where it is available; and which actions still require human approval. The cited sources do not provide neutral, comparable answers to all of those questions.

What is a sensible readiness plan for a brand?

  1. Map the customer journey. Identify where AI currently helps customers discover or compare products, and separate those steps from any flow that could change a cart or complete payment.
  2. Audit product information. Review the quality, consistency and freshness of product content and feeds that may be used outside your website. Include natural-language questions customers ask, not only the terms used in your catalog.
  3. Set rules for automated activity. Bring bot management and commerce teams together to define how legitimate agent traffic should be identified and what happens when the system cannot confidently classify it.
  4. Specify permission boundaries. Decide which actions require confirmation and how spending limits, revocation, cancellation and dispute handling should work before enabling delegated checkout.
  5. Evaluate integrations against your requirements. Compare protocol and platform approaches on capability, identity, user control, interoperability, availability and human approval. Do not assume an announcement means an approach is broadly available or mature.
  6. Track discovery and purchase separately. Measure AI-referred visits or product discovery separately from cart additions, completed orders, cancellations and customer support issues. A rise in traffic alone cannot show whether customers are delegating purchases.

Product prices and availability are accurate as of the date/time indicated and are subject to change. Any price and availability information displayed on Amazon at the time of purchase will apply.
