How a Starting Quarterback’s Absence Changes a College Football Game Plan

A quarterback’s absence can change the calls a team uses, but the backup’s health, preparation, mobility and the game situation matter more than the substitution alone.

A starting quarterback’s absence does not automatically force a team to scrap its offense or become run-heavy. Coaches weigh the replacement’s health, preparation, mobility and strengths, then adjust the calls that no longer fit. In Texas’s 2022 game against Alabama, coach Steve Sarkisian said the plan changed not simply because backup Hudson Card entered, but because Card could not move.

Why a substitution and a game-plan change are different

A backup can enter and still run much of the offense the staff prepared. The key question is not only who is playing, but whether that quarterback can execute the calls the team planned to use.

Texas coach Steve Sarkisian described that distinction after the Longhorns’ 20–19 loss to Alabama on September 10, 2022. He said the plan initially stayed intact when Card replaced the starter. Once Card could not move, Texas adjusted on the fly to protect him against Alabama’s defensive front. Sarkisian put it plainly: “The game plan didn’t change. What changed the game plan was when Hudson could not move.” Texas Athletics’ postgame transcript records his account.

What coaches assess when the starter is unavailable

Health and mobility

A quarterback who is limited physically may not be able to escape pressure, keep a play alive or take part in calls that require movement. In that situation, coaches may alter protection or choose calls that reduce exposure to pressure and contact. That is a possible response illustrated by Sarkisian’s description of Texas’s adjustments, not a rule that every team follows.

Preparation and familiarity

Card had not received first-team reps all week, according to the Texas transcript. Even so, he completed passes and scrambled. Preparation is one reason a staff may retain familiar parts of its offense while deciding which calls the available quarterback can handle; the Texas account does not establish a universal formula for how much to change.

Skills that differ from the starter’s

A replacement’s strengths can create a different matchup. Nebraska coach Matt Rhule described an opposing second quarterback as adding a running element that posed challenges. A quarterback who can run may therefore influence which calls coaches consider, but mobility does not mean a team will necessarily run more overall. Nebraska Athletics’ transcript documents Rhule’s comments.

Game situation

The best quarterback for one situation may not be the best choice for every situation. Iowa coach Kirk Ferentz discussed whether a different quarterback should handle short-yardage plays, as well as how the staff assessed quarterback play and play calling. His remarks concern a coaching decision, not a documented case of a starter’s absence. Iowa Athletics’ October 22, 2024 transcript provides the context.

How to read the adjustment during a game

  1. Check the player’s status. A starter being evaluated is not the same as one confirmed unavailable. Reporting procedures vary by competition. For the 2025–26 College Football Playoff, teams submit availability reports three days before a game, update them daily and issue a final report 90 minutes before kickoff. Those deadlines apply to that CFP season, not automatically to other competitions or later seasons. See the CFP’s 2025–26 Student-Athlete Availability Reporting policy.
  2. Watch what the replacement can execute. Consider whether he appears healthy enough to move, how prepared he is and which parts of the offense suit his abilities.
  3. Look for calls that protect or use him. A mobility limitation may lead to adjustments that reduce his exposure; a running threat may give the offense another option. Neither response is guaranteed.
  4. Account for the situation. Short-yardage or other specific situations can prompt a staff to consider a different quarterback or a narrower set of calls.

What the available examples do—and do not—show

These coach accounts show how health, preparation, skill set and situation can shape decisions. They do not establish how often teams change their plans after losing a starter, whether a particular adjustment improves results, or the average statistical cost of a quarterback’s absence. They are examples of coaching choices, not a controlled comparison or a measure of the typical effect.
