In a first-person account, Serguey Shinder describes a proxy configuration intended for a 12-machine pilot reaching 406 laptops. The incident and its figures have not been independently corroborated, so they should be read as the author’s account—not as verified reporting about a named company or endpoint-management product.
What Shinder says happened
Shinder’s DEV Community post, dated September 20, 2026, says an engineer applied a proxy configuration at 9:04 on a Wednesday, believing it was aimed at a 12-machine pilot. By 9:13, the policy had reportedly reached 406 laptops. The post says affected devices could not reach an internal application for the rest of the morning and that the service desk received 570 calls before lunch. How a pilot target reportedly became an all-device rollout
According to Shinder, the configuration had been tested; the failure was the target group. It had been edited three weeks earlier for an unrelated licensing exercise and then resolved to every managed device. The post says the management console did not display the affected-device count before execution. That account points to a scope-control failure, not evidence that testing the configuration itself was pointless. Shinder’s explanation of the target-group change.

Why rollback was not quick
Shinder says the system that delivered the policy was also the only route to withdraw it. Because the configuration disrupted that access route, administrators could not rely on the same mechanism to recover every device. Around 90 reportedly needed hands-on correction; remote workers’ devices were handled by courier, with recovery taking two days. Controls the post says were added
Shinder describes a set of changes intended to limit both rollout scope and recovery risk. The account does not establish that these controls were independently audited or that they are standard behavior in any particular product.
- Use rollout rings: move from a technical group to five percent, then a quarter, then all devices.
- Allow observation time: set a minimum one-day soak between stages rather than advancing immediately.
- Show the scope before applying: make the affected-device count visible.
- Require a second-person readback: have another person verify the target group when more than 50 devices are in scope.
- Protect recovery access: exclude devices or paths needed to retain management and rollback access.
- Assign group ownership: use change control and name an owner for group membership so old groups do not silently become new deployment targets.

How to apply the lesson to an endpoint-policy rollout
Before you assign the policy
- Confirm the exact target group and its membership source. Check whether the group is dynamic, manually maintained, or repurposed for another task.
- Inspect the resolved device membership—not just the group name—and compare the count with the intended pilot size.
- Have a second person read back the target and scope for high-impact changes. Record who approved the target and when.
- Identify how the policy can be paused or removed, and verify that the change will not disable the management channel needed to do so.
While the rollout is in progress
- Start with a small pilot whose devices represent the relevant configurations and users.
- Observe behavior and gather feedback before moving to the next ring. Define what must be healthy before expansion, rather than treating elapsed time alone as proof of safety.
- Expand in controlled stages, with a pause between them. Keep an operator able to halt the next stage and a separate recovery route available.
If the target or policy is wrong
Stop further expansion first, then determine which devices have already received the assignment and which groups or payloads still apply it. Do not assume that canceling a deployment removes configuration already assigned to completed stages. The exact recovery steps depend on the endpoint platform and policy type.

Microsoft documents an Intune feature for gradually deploying apps or device-configuration policies through group assignments and timing between rings. Its documentation says deployments can be paused, resumed, or canceled. It also warns that canceling does not remove assignments added by rings that have already completed; those assignments must be removed from the payload itself. The cited feature is marked public preview, so availability and status should be checked in current Intune documentation before relying on it. This is an Intune-specific example, not evidence about the unnamed system in Shinder’s post. Microsoft Learn: gradual deployment.

Separately, Microsoft’s Intune planning guide recommends phased policy rollout, beginning with a pilot or test group and using feedback to improve the configuration and rollout. That guidance supports staged deployment as a documented control pattern; it does not confirm this incident or prescribe Shinder’s exact percentages, delay, or approval threshold. The post is useful as a cautionary example of how a valid configuration can still cause a broad outage when its target is wrong and its recovery path depends on the affected system. It does not independently establish the organization’s identity, the product involved, the reported counts, or whether the described safeguards prevented later incidents. The figures should not be generalized into failure rates for endpoint-management platforms.
