A holiday chatbot is most useful when it handles a small set of repeatable questions accurately and gets everything else to the right person with context. Before traffic rises, use your own contact history to choose what to automate, verify answers against current policies and live order data, test handoffs from start to finish, and plan human coverage for the issues a bot should not resolve.
Why holiday support needs a capacity plan
Seasonal support is not simply a larger version of an ordinary week. Contact volume, reasons for contact, and the busiest channels can change at different points in the shopping and delivery calendar. A bot may absorb repeat questions, but it cannot replace the judgment and staffing needed for exceptions, unclear cases, or customers who want human help.

Historical findings illustrate why planning matters, but they are not a forecast for every retailer in 2026. In its 2024 holiday guide, Verint reported that 75% of surveyed retailers expected inbound service volume to rise for that season. That was an expectation reported by 298 US retailer contact-center decision makers, not a measurement of what happened or a 2026 projection. NiCE reported a 77% increase in AI-handled inquiries and a 35% increase in voice calls on its platform during the 2025 Black Friday/Cyber Monday period; those platform figures are not market-wide measurements. Verint’s 2024 guide and NiCE’s 2025 analysis show why forecasts should be grounded in each operation’s own channels and calendar.
Audit the operation before choosing chatbot intents
Start with the reasons customers contacted you in prior peak periods, then check whether the answers and operational information behind those contacts are still current. This is an operational preparation checklist, not a claim that any one source prescribes a universal process.

- Review contact reasons by channel and by calendar moment: promotions, order cutoffs, shipping delays, delivery days, and return periods may create different peaks.
- Confirm that help-center articles, seasonal policies, shipping deadlines, delivery exception guidance, and return windows reflect current operations.
- Identify the owner and escalation route for exceptions such as a missing parcel, an address problem, a damaged item, or a policy dispute.
- Check whether order and carrier data can be accessed reliably by the chatbot. A general answer generator cannot establish the status or location of a particular parcel without a trustworthy data source.
- Record where agents currently spend time repeating approved explanations, and where cases require investigation, discretion, or reassurance.
Pick intents the bot can answer reliably
Use your own contact data first
Prioritize high-volume questions that have stable, approved answers and a clear success condition. Delivery status is a useful candidate to examine: Typewise says that more than one-fourth of holiday interactions in its 2025 analysis concerned delivery status. Its report describes more than 10 million customer-service interactions across eight countries and eight industries. That finding is a cross-industry observation, not a promise that delivery will be your store’s largest contact reason. Typewise’s 2025 Holiday Support Surge Report provides the scope and findings.
Separate answerable questions from cases needing action
A bot is a better fit for explaining a return deadline than deciding whether an unusual return deserves an exception. It can point customers to a shipping cutoff or collect an order number; it should not invent a delivery estimate when carrier information is missing, or imply that a refund has been issued when it has not.
- Good candidates: policy explanations with current source material, routine instructions, and order-status checks backed by live order or carrier data.
- Escalate: missing or contradictory data, delivery exceptions needing investigation, sensitive complaints, unusual requests, policy judgment, and any conversation the bot cannot confidently understand.
- Do not treat silence as success: a conversation that ends without a verified answer or meaningful next step is not a resolved contact.
Prepare and test the complete chatbot journey
- Update the source content. Review policy pages, help-center answers, shipping and return information, and any content the bot retrieves. Remove stale seasonal deadlines and conflicting instructions.
- Connect operational facts where needed. For order-specific answers, confirm the integration can retrieve the relevant order or carrier information and behaves safely when that data is unavailable.
- Write fallback language. Tell customers plainly when the bot cannot help, what information is missing, and how to reach a person. Avoid wording that suggests a case is solved when it has only been classified.
- Test realistic and difficult conversations. Include misspellings, vague requests, multiple questions, a misclassified intent, missing order data, delivery exceptions, and requests for a human.
- Test transfer and context handoff. Follow the conversation from the bot to the agent queue. Where the platform supports it, ensure the agent can see what the customer already asked and supplied so the customer does not have to repeat it.
- Test hours and queue behavior. Check what happens after hours, when a live queue is full, and when the bot cannot complete a transfer. State the available next step rather than implying immediate human service if it is not available.
- Retest after changes. Recheck answers and routes when policies, fulfillment conditions, or staffing schedules change during the season.
Make human help easy to reach
Give customers a clear route to a person when the bot fails to understand, the issue is consequential or unusual, or the customer asks for human assistance. Do not trap them in repeated prompts or make them restart the explanation after transfer. A human route is part of the chatbot design, not a fallback to add only after complaints begin.

Liveops reported that 55% of consumers in its 2025 survey had to escalate an AI-led issue to a human, while 45% said the technology did not understand their problem. These are findings from a survey of 1,000 US adults reported by Liveops, not universal rates for all customers or systems. The results reinforce the practical need to test comprehension and escalation rather than assuming that automation alone completes the service journey. Liveops’ 2025 Holiday AI & Customer Service Report and its related survey release describe the findings.

Choose the right mix of automation and people
Chatbots are one capacity lever among several. Compare options by the work they can actually resolve, how quickly they can be put in place, channel and hour coverage, handoff quality, staffing requirements, and cost. The operational trade-offs below are qualitative; the cited sources do not establish common prices or a universal cost ranking.
| Approach | Best suited to | Capacity and coverage considerations | Key limitation |
|---|---|---|---|
| Bot self-service | Repeatable questions with verified content; order-specific checks when connected to reliable data | Can handle routine interactions without an agent responding to each one; availability depends on the deployed system | Cannot reliably resolve missing-data cases, exceptions, or requests requiring judgment; needs a clear human route |
| Agent-assist tools | Helping agents find approved answers, guidance, or conversation summaries while they handle customer cases | Can support agent work during busy periods without making the customer-facing bot the sole decision-maker | Agents still handle the contacts; value depends on useful, accurate assistance and fit with the workflow |
| Seasonal staff | Human resolution for higher volumes, complicated cases, and customers who need conversation or discretion | Adds direct service capacity; requires recruitment, training, scheduling, and current policy guidance | Ramp-up and coverage must be planned before the peak rather than assumed to appear on demand |
| Outsourced or overflow human support | Additional human coverage when internal capacity or operating hours are insufficient | May extend available coverage depending on the service arrangement and channels supported | Requires clear procedures, access, escalation ownership, and consistent customer context across teams |
Verint’s 2024 survey gives context on tools retailers said they used: 65% reported a virtual assistant or chatbot for customer self-service, 58% automated routing, 46% real-time agent guidance, 53% agents working across channels with context, and 39% generative-AI post-call summaries. These are survey results from the report, not proof that any tool caused better outcomes or that the same adoption levels apply in 2026. Verint’s guide discusses self-service and agent-capacity approaches.
Prepare agents as well as the bot
Automation shifts the composition of work; it does not remove the need to support agents handling difficult cases. Give seasonal and existing staff concise approved responses, current policy references, and clear ownership for exceptions. If agents serve multiple channels, make sure routing and conversation context help them continue the same case rather than treating each message as a fresh contact. Consider agent-assist tools where they reduce the work of finding or composing approved information, while keeping human responsibility for decisions that need judgment.
Peak-period findings from Typewise point to another reason to prepare workflows: its 2025 report says representatives handled 22% more sessions per representative during the holiday shopping period; it also reports 13% less thinking time and 8% more typing time during peak holiday weeks, and 27% lower use of predefined responses. These are findings in Typewise’s analysis, not expected changes for every team. They make concise, accessible guidance and well-designed workflows worth checking before volume rises.

Older data can provide historical context but should not be treated as a current benchmark. Helpshift reported a 15% lower time to resolution in its proprietary customer data during the 2017 holiday season, in a November 2018 account. Its then-CEO Linda Crawford attributed faster resolution amid higher ticket volume to retailers staffing appropriately ahead of the season. Both the metric and quote refer to that historical period, not present-day performance. Helpshift’s November 15, 2018 account describes the data and context.

Track a small set of measures that show whether customers are getting useful outcomes and where capacity is under strain. There is no universal target in the cited material; compare results with your own baseline and operational needs.
- Contact reasons: see which issues and channels are rising, and whether the bot’s selected intents still match actual demand.
- Containment and recontact: count bot-handled conversations alongside repeat contacts about the same unresolved issue, so containment is not mistaken for resolution.
- Transfers and escalation outcomes: review why customers reach an agent, whether routing is correct, and whether the handoff preserves useful context.
- Unresolved outcomes: identify conversations that end without an answer, an action, or a workable next step.
- Response time, resolution time, and backlog: use these together; a quick first reply does not mean the case has been solved.
- Customer feedback: review complaints and feedback for confusing answers, dead ends, and friction in reaching a person.
Use these signals to adjust bot content, routing, operating hours, or staffing as the season unfolds. If volume increases on a channel the bot does not support, or the issue mix shifts toward cases needing investigation, adding automation to the wrong part of the journey may worsen the customer experience rather than relieve pressure.

How to choose the operating mix
- Map demand. Use contact history to identify peak dates, channels, and repeat reasons; distinguish your own pattern from vendor survey findings.
- Match each issue to a resolver. Assign stable, documented questions to self-service where it can answer correctly; reserve investigation, judgment, and sensitive cases for people.
- Check readiness and ramp time. Confirm whether content, data access, integrations, staff training, and overflow arrangements can be ready before the relevant peak.
- Design for continuity. Ensure customers can reach a person and agents receive enough context to continue the conversation.
- Compare the full service cost. Account for implementation, ongoing upkeep, staffing and training, coverage hours, and the operational work of handling failures—not just the apparent cost of each automated interaction.
- Review quality during the season. Use recontacts, unresolved cases, escalations, time measures, backlog, and customer feedback to decide whether to change the balance.
Frequently Asked Questions
Which holiday support question should a chatbot handle first?
Start with the highest-volume question in your own contact history that has a reliable, current answer. Delivery status is worth checking because Typewise reported it accounted for more than one-fourth of holiday interactions in its 2025 analysis, but another retailer’s contact mix may be different.

Can a chatbot tell a customer where an order is?
Only if it can retrieve dependable order or carrier information for that customer’s order. Without that connection, it can explain how to check status or direct the customer to a person, but it cannot establish a parcel’s live location.
Should the chatbot handle every customer contact during a peak?
No. Use it for repeatable questions it can answer reliably and keep human support available for unclear, sensitive, exceptional, or judgment-based cases. Customers should also have a straightforward way to request a person.
What should a retailer measure during a holiday surge?
Track contact reasons, containment alongside recontact, transfer and escalation outcomes, unresolved conversations, response and resolution times, backlog, and customer feedback. Read these together: speed alone does not demonstrate that a customer’s issue was resolved.
