GitLab/Forgejo Alternative: Turn the Big Game Into a Finishable Project

No one can predict whether this project will finish from its title alone. Define the first user, one useful workflow, a finish line, and the security commitments of CI.

Will you succeed—or even finish? Nobody can tell from the title alone. The honest answer depends on what “alternative” means, who needs it, what you have already built, and how much time and help you have. A forge with feature parity across a mature product is a much larger undertaking than a focused tool that makes one important workflow work well.

Why “a Git forge” can become a very big project

Hosting Git repositories is only one part of a forge. Forgejo’s user guide covers repositories alongside issues, pull requests, a wiki, project boards, permissions, Actions CI, APIs, authentication, package registries, mirrors, and search. That breadth is a useful illustration of what users may expect from a general-purpose forge; it is not a checklist you must implement for a first release.

The comparison you have in mind also needs definition. “GitLab alternative” could mean replacing a particular GitLab workflow, matching a selected set of features, or building a self-hosted option for people with a specific need. It does not automatically mean reproducing every feature or edition. GitLab’s own documentation describes its product, but it cannot tell us which parts your users need.

Choose what “alternative” means for your first users

Before comparing feature lists, name the person and job the project is for. For example: a small team that wants to review patches and track issues on its own server has different needs from an organization that depends on advanced CI, package distribution, and complex project planning. These are examples of possible audiences, not claims about your intended users.

Forgejo’s comparison page cautions that forge comparisons can be biased and become outdated as products change. It recommends checking each project’s documentation or trying hosted versions. Treat any comparison table—including one you make—as a dated snapshot, not a permanent verdict or neutral benchmark.

How can you make the ambition testable?

Replace “build a GitLab/Forgejo alternative” with a first release that has a clear user, a clear workflow, and an observable finish line. A useful scope exercise is:

  1. Name one first user. Be specific about who would try the software and what problem they have today.
  2. Pick one painful workflow. Describe the task from beginning to end—for example, creating a repository, proposing a change, reviewing it, and merging it, if that is the workflow your users need.
  3. Define the smallest complete release. List what must work for that workflow to be useful, and explicitly defer features that are not essential to it.
  4. Write a definition of done. Make completion observable: a user can perform the workflow, recover from expected errors, and understand the operational requirements.
  5. Check it with real users and operation. See whether the chosen workflow solves their problem, then adjust scope based on what you learn rather than adding features to match a broad checklist.

This does not guarantee success. It makes progress and completion easier to judge than an undefined goal of matching established forges.

What does adding CI commit you to?

CI is not just a feature checkbox: it runs code. Forgejo’s Actions security documentation explains that a server assigns workflow runs to runners, and warns that pull requests on open-registration instances can contain code Actions executes. It says host runners do not provide real isolation; a misconfigured container runner can let a workflow compromise the runner and potentially affect later workflows. Forgejo identifies a self-hosted runner used only for trusted repositories as the safest option in the guidance described there.

For your design, that makes CI a trust and operations decision as well as a product feature. Decide which contributions may run, where their code runs, what workflow tokens can access, how secrets are exposed, and what isolation protects the runner and later jobs. The right answers depend on the implementation: verify them against the current documentation for the server and runner you build or adopt. Do not promise safe untrusted-code execution until the threat model and isolation are clear.

What can the language choices tell us?

The title names Go, Raku, and “#dsci,” but those names alone do not reveal the system design. The project description does not establish what “#dsci” means here or which components use Go or Raku, so it would be guesswork to assign either language a particular subsystem. The official Go documentation can help explain Go’s language and toolchain, but it cannot tell us how you intend to divide work in this project.

So, will you finish?

No credible probability can be inferred without knowing your scope, progress, available time, experience, collaborators, users, and definition of success. There is no meaningful project-specific completion estimate in the information here. If “success” means matching a mature forge across its broad surface, the scope is plainly much larger than a first milestone; if it means delivering a focused tool that serves a defined user well, you can make that ambition testable by specifying the workflow and its definition of done.

The useful next question is not whether the entire big game will be finished. It is whether you can name the first user, ship the smallest complete workflow they need, and learn from seeing it used. That is a concrete milestone; the larger ambition can be reassessed from there.
