Enterprise AI Solutions: What Works Beyond the Pilot

Enterprise AI succeeds when reliable systems fit real workflows and deliver measurable value. Learn how to test, support adoption, monitor, and make scale decisions.

Enterprise AI solutions work when they improve a consequential business workflow—not merely when a model performs well in a demo or employees try a new tool. Define the desired business outcome and baseline first, embed the system into the work, support adoption, and monitor performance and cost after launch. Treat a pilot as a hypothesis: scale only when evidence shows reliable operation and meaningful value.

What does “working” mean for enterprise AI?

A useful definition connects four things: the system’s technical performance, whether intended users adopt it, how the workflow changes, and whether those changes produce a financial or strategic outcome. Measuring only accuracy, logins, or usage leaves out whether the system improves the business.

McKinsey’s April 24, 2026 article, drawing on its latest Global Survey on AI, reports that nearly eight in ten organizations were using generative AI in at least one business function, while 60% had not seen enterprise-wide EBIT impact from AI programs. These are survey findings, not proof that AI caused or failed to cause a particular company’s results. They illustrate why adoption and financial impact must be measured separately. McKinsey’s measurement discussion recommends tracking benefits alongside total cost of ownership and using review gates.

What do the available adoption figures actually tell you?

Published figures describe different stages and kinds of activity. They should not be combined into a single success rate or treated as comparable measures of return.

Publisher and date Reported measure What it does—and does not—show
ISG, 2025 31% of the use cases studied reached full production in 2025, twice the 2024 share. A finding about ISG’s studied cases and their movement into production; it is not a rate for every enterprise AI project or evidence of financial benefit. ISG’s 2025 report
McKinsey, April 24, 2026 62% of organizations were experimenting with agentic AI. Experimentation is not the same as full production, sustained adoption, or measurable impact. The figure comes from McKinsey’s latest Global Survey on AI. McKinsey’s measurement discussion
OpenAI, 2025 Its report says median-sector enterprise AI use grew more than sixfold over the prior 12 months; technology-sector use grew elevenfold. These are vendor-reported usage-growth figures, not independent estimates of ROI or financial benefit. OpenAI’s 2025 report

The sources span consultancy survey analysis, an advisory report, government work, and a vendor report, with different methods and incentives. The evidence cited here does not establish a comparable independent cross-industry causal estimate of enterprise AI ROI.

How should you choose a use case?

Start with a bounded task where a change in the workflow could matter. Describe the task, the people doing it, and the result in operational terms before selecting a model or platform.

  • Name the outcome: specify what should improve, such as turnaround time, error rate, service quality, or capacity.
  • Set the baseline: record how the process performs now, using a measure that can be tracked after deployment.
  • Account for the full cost: include integration, data preparation, training, human review, governance, and ongoing operations—not only usage or licensing.
  • Identify the risks: consider what happens if the system is wrong, unavailable, or used outside its intended context, and decide what level of human oversight is needed.
  • Set a decision gate: define in advance what evidence would justify continuing, changing, expanding, or stopping the effort.

There is no universally best enterprise use case established by the cited sources. Suitability depends on the organization’s workflow, available data, risk tolerance, and ability to measure a meaningful result.

What has to be in place beyond the AI model?

Fit the system into the workflow

A standalone assistant may help an individual, but organization-level value depends on whether the solution fits the process, interfaces, data, and decisions where the work happens. That can mean changing frontline steps, defining when employees rely on AI, and making exceptions easy to route to a person.

Give adoption an owner

McKinsey’s 2025 survey article identifies practices reported by organizations, including executive engagement, dedicated adoption teams, workflow integration, role-based training, user feedback, roadmaps, and KPI tracking. These are implementation patterns from survey analysis, not individually proven causes of success. McKinsey’s account of organizational practices provides the source context.

In practice, assign someone accountable for the business outcome and a team responsible for rollout and support. Train people for their actual roles, give them a channel to report problems, and use a phased rollout to learn from real use before widening access.

How do you test and monitor an AI solution?

Testing should match both the system’s intended use and the consequences of failure. NIST’s 2025 ARIA pilot illustrates an evaluation approach that included model testing, red teaming, and field testing across three evaluation scenarios. It is an example, not a complete enterprise deployment standard. NIST’s ARIA pilot evaluation report describes that work.

Evaluation does not end at launch. NIST’s March 9, 2026 announcement of its report on deployed AI monitoring says: “Given that AI systems have novel properties that introduce variability and manifest in unpredictable ways, post-deployment monitoring – from incident monitoring to field studies – is a crucial practice for confident, wide-spread AI adoption.” NIST’s announcement also frames monitoring as a developing practice with open questions, rather than a settled checklist.

For each deployment, decide what to monitor, who reviews it, how often, and what action follows a failure or decline in performance. Depending on the use case, monitoring may include technical reliability, output quality, incidents, user feedback, workflow effects, and costs. Use operational experience to revisit the original assumptions; pre-launch checks cannot establish how a system will behave in every real setting.

How do you decide whether to scale, revise, or stop?

Review the evidence as a chain rather than relying on a single headline metric:

  1. Technical performance: Does the system perform reliably on the organization’s actual tasks, including relevant edge cases?
  2. Adoption: Are intended users using it in the way the workflow requires, and what barriers or workarounds are emerging?
  3. Operational change: Has the process changed as intended, including review, handoffs, and exception handling?
  4. Business result: Is there evidence that the operational change improved the chosen outcome?
  5. Net value and ongoing risk: Do measured benefits justify total cost of ownership and the remaining risks?

At each review gate, continue or expand only if the evidence supports it; revise the workflow or safeguards when the gap is fixable; stop when the expected outcome is not material, dependable operation cannot be achieved, or costs and risks outweigh the benefit. Usage growth alone is not a financial result.

How should you compare enterprise AI options?

Compare candidates against the same business case and baseline instead of choosing by model claims or general rankings. Assess the following for the actual task:

  • Expected business outcome and how it will be measured.
  • Workflow fit, user experience, and adoption effort.
  • Technical performance and reliability on your organization’s work.
  • Data access, privacy, security, governance, and monitoring requirements.
  • Total cost of ownership, including integration, training, human review, and ongoing operations.
  • Whether the option can be evaluated against agreed gates, with a practical way to stop, revise, or scale.

The evidence available here does not establish one vendor, model, cloud, or architecture as best for all enterprises. Make the decision in the context of the workflow and the organization’s requirements.
