Does Your System Use the Notes It Saves?

Saving agent notes is not enough. Trace whether later runs retrieve and use them, and keep durable context curated, bounded, and subordinate to the current plan.

Not necessarily. A system can successfully save agent-written notes and still never retrieve them when they matter. In one orchestration platform, per-job files grew to about 40 KB, but the author found references only in code that archived the files or listed them in the interface—not in the planning or execution path. The result was write-only memory: information was being stored without informing later work.

How to tell whether saved information is actually used

Trace one piece of persisted data from its write operation to a later decision. Confirm not only that a file or database record is created, but also that a subsequent run retrieves it, places it where the relevant component can access it, and uses it during planning or execution.

  1. Identify the exact file, key, table, or record the system writes.
  2. Search the codebase for that identifier and follow every read and write reference.
  3. Check where the data is loaded: archival and UI listing are not the same as retrieval for a worker or planner.
  4. Follow the loaded content into the run. Verify it reaches the prompt, state, or decision logic that should use it.
  5. Test a later run with a known, useful fact in storage and confirm the run acts on it rather than reconstructing it.

As Michael Hairetis put it in his September 16, 2026 case report, “Go grep for the filename your agents write to.” In his system, searching for the notes filename turned up an archiving routine and a UI file-lister. He found no path that injected the notes into a prompt or read them during planning or execution.

What the missing read path cost

The platform ran scheduled data jobs through worker agents. Each job’s agent was instructed to preserve durable techniques in a per-job notes file, such as parsing pitfalls, cadence, and known-good access patterns. Some notes files reached about 40 KB, yet the notes did not inform later runs.

A separate context problem compounded the waste: a worker’s plan disappeared at the end of its run. A job that had run many times could therefore rebuild its plan from scratch each day, re-deriving schema details, file paths, and data identity rules. Persistence of notes alone would not have fixed that plan loss; the system also needed to carry forward the current plan.

What the reported turn counts do—and do not—show

Hairetis reported that a clean run took five agent turns. For the system he described, successful runs averaged 6.5 turns and reached 10 at worst; runs concluding there was no new data averaged 3.5 turns. These are the author’s observations from his own system, not independent benchmarks or a general estimate of agent efficiency.

The figures illustrate why repeatedly rebuilding stable context can matter, but they do not isolate the effect of any single design change. They should not be used to predict how many turns another workflow will need.

How to make persistent context useful

Give each run a bounded, useful starting point

Hairetis recommends passing a curated head of the relevant information into each run, while keeping deeper material on disk for retrieval when needed. The goal is not to stuff every historical detail into every prompt. It is to make essential, current facts available and provide a way to fetch additional detail when the task calls for it.

Maintain notes instead of endlessly appending

Update facts when they change, remove superseded information, and avoid rewriting notes when a run produced nothing durable. An append-only file can grow while becoming less trustworthy: old instructions may conflict with current ones, and useful facts can become harder to find.

Protect the current plan when context is tight

When a context limit forces trimming, the author’s recommendation is to cut supplementary notes before cutting the current instructions. Historical knowledge can help the work, but it should not crowd out the plan that governs the run now.

Treat “nothing new” as a possible successful result

Tell the planner that a run finding no new data can mean the plan worked. Otherwise, a quiet result may be misread as failure and trigger unnecessary changes to a plan that is already doing its job.

A practical check for write-only memory

  • Write: Is the intended durable information saved in a predictable location?
  • Read: Does a later run load it at the stage where it is needed?
  • Use: Can you show that the information affects planning or execution, rather than merely appearing in a file browser or archive?
  • Maintain: Are stale details replaced or removed, and is the retained context kept within a sensible bound?
  • Prioritize: Does the active plan remain available when context is limited?

If a system passes the write check but fails the read or use checks, it has storage—not working memory. Hairetis summarized his case plainly: “I had agents writing notes that nothing ever read.”
