Support teams should prepare for AI to change how service work is organized—not assume that it will simply eliminate human agents. The most useful priorities are to connect automation to clear customer outcomes, integrate it into real workflows, strengthen self-service, develop frontline judgment skills, and measure customer experience alongside efficiency. Surveys published in 2025 and 2026 show rising executive pressure and mixed staffing effects, not a uniform industry outcome.
What the latest evidence says about customer service
The strongest signals point to pressure to adopt AI, continued focus on customer satisfaction and self-service, and changes in how teams use human expertise. The findings below describe particular surveys and populations; they are not guarantees about what will happen at every company.

| In an October 2025 survey of 321 service and support leaders, 91% said executives were pressuring their organizations to implement AI in 2026. Gartner also identified customer satisfaction, operational efficiency, and self-service success as leading 2026 priorities. Gartner, February 18, 2026 | This is evidence of reported leadership pressure and priorities, not proof that all organizations have deployed AI or that adoption alone improves service. |
| In Gartner’s October 2025 survey, 20% of service leaders reported AI-driven agent headcount reduction, while 55% reported stable staffing as their organizations handled higher customer volumes. Gartner, December 2, 2025 | Reported staffing effects were mixed. These are leaders’ survey responses, not audited workforce data or a universal rate. |
| Gartner reported that nearly 80% of organizations planned to transition at least some agents into new roles, and 84% planned to add new skills to frontline positions. Gartner, February 18, 2026 | These are reported plans, not completed transitions. They indicate that workforce redesign is part of many leaders’ expectations. |
| Intercom’s 2026 Customer Service Transformation Report describes a survey of 2,470 support professionals across North America, EMEA, Latin America, and Asia-Pacific, conducted in Q4 2025. Intercom, 2026 | The report is vendor-published research. Its survey can illustrate support professionals’ views, but should not be treated as independent verification or generalized beyond its respondents. |
| Among UK large businesses, 21% used AI for customer service chatbots. Among UK businesses using AI, 21% reported integrating it into existing business systems. UK Business Data Survey 2026 | These figures have different denominators and refer to UK businesses, not global support teams. The integration figure is a useful reminder that adoption and operational connection are distinct measures. |
| Deloitte Digital’s 2026 contact center survey announcement says more than half of surveyed consumers reported service quality stayed the same or got worse in 2025, even as leaders’ view of their own CX performance improved. Deloitte Digital, 2026 | The announcement highlights a possible gap between internal confidence and customer experience. It does not provide the full fieldwork dates or methodology, so the finding should be read with that limitation. |
1. Make AI serve a defined service purpose
Executive pressure can create a temptation to deploy a visible AI feature before deciding what customer problem it should solve. The more defensible sequence is the reverse: identify a service outcome, determine where the current process fails, and then decide whether automation, agent assistance, or a process change can improve it. Gartner’s reported priorities—customer satisfaction, operational efficiency, and self-service success—are useful because they keep technology choices tied to service goals.

Choose a bounded, measurable job
Start with a recurring customer need that has a clear resolution path, such as finding an order update or locating a documented policy. Define the expected answer, the cases that require a person, and how a successful resolution will be recognized. A tool that deflects a contact but leaves the customer unable to complete the task has not necessarily improved service.

- Write down the customer outcome in plain language, such as “customer can understand the return window and next step.”
- Map the information and systems the workflow needs, including knowledge articles, account data, or order status.
- Set escalation rules for missing information, conflicting records, sensitive issues, or requests outside the automated workflow.
- Review actual customer outcomes before expanding the workflow to more topics or channels.
Separate assistance from autonomous resolution
AI can support an agent by summarizing a conversation, surfacing relevant knowledge, or drafting a reply; it can also be given responsibility for resolving a customer request. These are different operating choices. Agent assistance keeps a person responsible for the response but still requires review for accuracy and tone. Automated resolution needs more stringent limits because the system is acting directly for the organization.
For each use, specify who is accountable for the final answer, what information the system may use, and how a customer or agent can correct a wrong result. Keep a human route available wherever the issue depends on context, exceptions, or judgment.
2. Treat integration as part of the AI decision
A tool that sits apart from customer records, approved knowledge, and existing workflows can add work instead of removing it. Agents may have to copy details between systems, while automated responses may lack current account or order context. The UK government survey’s separate measures of chatbot use and AI integration into existing systems underline why “we use AI” is not the same as “AI is embedded in service operations.”
Map the workflow before choosing where technology fits
- Trace a representative contact. Note how a customer enters the service process, what information an agent needs, where that information lives, and what action resolves the issue.
- Identify the handoffs. Record transfers among channels, teams, databases, and approval steps. These transitions often expose where customers must repeat themselves or agents lose context.
- Check the system connections. Confirm whether the proposed workflow can retrieve the necessary approved information and pass the relevant interaction context to a human when escalation occurs.
- Define ownership. Name the team responsible for knowledge accuracy, workflow changes, access controls, and reviewing failures after launch.
- Test a narrow workflow end to end. Include successful cases, incomplete records, exceptions, and handoffs—not just a demonstration of the ideal interaction.
Intercom’s report frames deeper operational integration as a central transformation issue, while its sample is a vendor-published survey of support professionals. Use that perspective as a prompt to inspect your own workflows, not as proof that a particular deployment pattern works for every organization.
3. Redesign human work instead of assuming it disappears
The staffing evidence does not support a simple forecast that AI will replace customer service agents across the board. Gartner’s October 2025 survey recorded both reported reductions and stable staffing alongside higher customer volumes. Gartner also reported plans to move some agents into new roles and add skills to frontline positions. Because these are survey responses and plans, they should inform workforce preparation rather than be treated as a prediction for an individual team.

Plan for work that needs context and judgment
As routine questions become easier to answer through self-service or agent assistance, people may spend more time on exceptions, ambiguous policies, emotionally difficult conversations, and cases where the customer’s circumstances matter. These are practical examples of possible work redesign, not measured task assignments in Gartner’s survey. Teams should identify which cases need human judgment before automating routine steps around them.
- Define which situations require a human to review or take over.
- Train agents to validate AI-generated information rather than accept it automatically.
- Give agents authority and clear escalation paths for cases where a standard answer does not fit.
- Involve frontline staff in improving knowledge and identifying recurring failure patterns.
Build skills around the new workflow
Training should reflect the work agents will actually do. Useful capabilities include interpreting customer context, handling exceptions, explaining decisions clearly, recognizing when an automated answer is unreliable, and giving actionable feedback about gaps in the knowledge base or workflow. Pair instruction with supervised practice using realistic cases. If roles are changing, explain what is changing, what remains the agent’s responsibility, and how performance will be assessed.

4. Improve self-service without hiding the human route
Self-service is a stated priority for service leaders, but its value depends on whether customers can complete the task—not simply whether they avoid contacting support. A useful self-service path gives clear, current information and offers a next step when the customer’s situation does not match the standard case.
Design for resolution, not contact avoidance
- Organize help around the customer’s task and language rather than internal team names.
- Use the same policy and terminology across help content, automated answers, and agent guidance.
- Make it easy to reach a person when an answer is incomplete, the request is unusual, or the customer needs help applying a policy.
- Review questions customers still ask after visiting self-service; repeated contacts may signal missing content, confusing instructions, or a workflow problem.
Check whether customers can finish
Measure whether the customer found a relevant answer and completed the intended task. Pair that view with follow-up contacts on the same issue, escalation rates, and customer feedback. A lower volume of incoming contacts is not enough to establish that self-service worked if customers abandon the process or return later with the same unresolved need.
5. Measure service quality alongside efficiency
Speed and cost measures can show whether a process is operating efficiently, but they do not establish that customers received a correct or useful answer. Deloitte Digital’s 2026 announcement describes a contrast between surveyed consumers’ reported experience and leaders’ improving view of CX performance. Without the full methodology in the announcement, the finding is best used as a warning to compare internal assessments with direct customer evidence.

Preparation does not require adopting every new AI capability at once. It requires making the service model, systems, people, and measurement fit together.
- Set service priorities. Choose the customer outcomes the team is responsible for improving, and identify the operational constraints that matter.
- Establish a baseline. Record existing resolution, repeat-contact, self-service, customer-feedback, and workload measures for the workflows under consideration.
- Select a contained workflow. Favor a frequent, well-documented customer need with a clear resolution path and identifiable exception cases.
- Map data and handoffs. Determine what approved knowledge and customer context are needed, which systems provide them, and how an agent receives the case if automation stops.
- Set safeguards and accountability. Decide what the system can answer or do, when it must escalate, who maintains the content, and who reviews failures.
- Prepare the team. Explain the purpose of the change, train agents on review and escalation, and give them a route to report problems and improve the workflow.
- Evaluate the whole outcome. Compare quality and efficiency with the baseline, including customer effort, repeat contacts, and human workload.
- Expand only when evidence supports it. Correct the failure modes first, then extend the workflow to additional issues or channels if the service outcome remains sound.
How to evaluate a service-model or technology choice
No single platform ranking follows from the available survey evidence. For a tool or service-model decision, compare options on the operational requirements that determine whether customers and agents can use the workflow successfully:
- System integration: Can it work with the customer, knowledge, and workflow systems the service process actually depends on?
- Human handoff: Can it route a case to a person with relevant context when an issue needs judgment or the automated path fails?
- Self-service outcome visibility: Can the team tell whether customers completed the task, rather than count only automated interactions?
- Error and experience monitoring: Can the organization identify inaccurate answers, unhelpful handoffs, and declining customer outcomes?
- Operating ownership: Are responsibility, skills, and time available to maintain knowledge and workflows and act on what monitoring reveals?
These are practical evaluation criteria derived from the priorities and integration themes described above, not a published scored framework or a comparison of named vendors.

What support teams should prepare for next
Prepare for AI adoption to demand more operational discipline, not less: a defined service purpose, connected workflows, better self-service, explicit human escalation, and stronger skills for work that requires context. The survey evidence points to pressure and planned change, but it also shows mixed staffing reports. Judge progress by whether customers receive better outcomes and agents can handle work effectively—not by AI deployment alone.
Frequently Asked Questions
Will AI replace customer service agents?
The cited survey evidence does not establish a universal replacement trend. Gartner’s October 2025 survey found different reported staffing experiences, and its reported plans included role transitions and added frontline skills; those findings describe surveyed leaders, not every employer.
What should a support team automate first?
Begin with a recurring, well-documented customer task that has a clear resolution and known exceptions. Define what success means and when a person must take over before automating the workflow.
How can a team tell whether customer self-service is working?
Track task completion and customer outcomes, along with repeat contacts, escalations, and feedback. Contact avoidance on its own does not show that a customer completed the task.

Service workflows often depend on current customer details, approved knowledge, and actions in other systems. If those pieces are disconnected, agents may need to repeat work and automated responses may lack the context needed to help.
What skills should frontline support agents develop?
Useful areas include applying context, handling exceptions, checking AI-assisted answers, communicating decisions, and identifying gaps in knowledge or workflow. Training should match the responsibilities agents will actually hold.
