Customer retention improves when a business measures repeat-customer behavior over a window that fits its normal buying cycle, fixes friction across shopping and support, and checks whether changes actually improve customer outcomes. There is no single retention target that fits every store: a consumable and a durable product naturally create different opportunities to buy again.
What customer retention means for an ecommerce business
Customer retention is the share of existing customers who remain customers over a defined period. For ecommerce, Shopify gives this formula:
As an Amazon Associate I earn from qualifying purchases.
Retention rate = [(E − N) / S] × 100
- E is the number of customers at the end of the period.
- N is the number of new customers acquired during it.
- S is the number of customers at the start.
The calculation estimates how many starting customers remained; it does not explain why they stayed or left. Choose a window that reflects the product’s usual repurchase timing, keep the definition consistent, and compare like-for-like customer cohorts. A short window can undercount customers who buy infrequently, while a long one can conceal recent changes.

Retention is not a standalone diagnosis. Pair it with customer feedback, service-resolution information, and operational evidence to identify what is driving the result. For example, a rate can show that fewer customers returned, but not whether the cause was product quality, delivery, returns, support, or a change in the mix of customers acquired.

Why support belongs in a retention strategy
Support is part of the customer’s experience of the company, not just a cost center or an after-purchase function. Salesforce’s 2024 State of Service report summary, based on insights from more than 5,500 service professionals across 30 countries, says 85% of surveyed service decision-makers expected their teams to contribute a larger share of revenue through upselling, cross-selling, and retention. In the same report, 88% of surveyed customers said good service made them more likely to purchase from the same company again. These are survey findings, not a guarantee that any one service tactic will increase retention.
Customer experience can also be a reason to leave. PwC’s 2025 Customer Experience Survey reports that 52% of surveyed consumers had stopped using or buying from a brand because of a bad product or service experience, and 29% had stopped because of poor customer experience. The figures describe separate reported reasons; they should not be added together or treated as mutually exclusive.
For support leaders, the practical implication is to make it easy to solve the customer’s actual problem, capture recurring causes, and route those patterns to teams able to fix them. A fast reply alone is not the outcome: customers need an answer, an effective next step, or a clear path to someone who can help.

| Strategy | Customer problem it addresses | What to monitor | Important limitation |
|---|---|---|---|
| Make support resolution and escalation dependable | Unresolved questions, repeat contacts, and difficulty reaching help | Whether issues are resolved and whether customers can move to a human channel when self-service fails | Self-service availability or use alone does not establish successful resolution. |
| Reduce friction across delivery and returns | Uncertainty or effort after checkout when an order is late, incorrect, or unwanted | Recurring delivery and returns issues alongside customer feedback and retention behavior | A retention rate alone cannot identify which journey step caused a customer to leave. |
| Use relevant post-purchase communication | Customers lack useful order information or timely next-step guidance | Engagement and subsequent customer behavior against a clear baseline | More messages do not automatically create loyalty. |
| Review returning-customer and cohort behavior | An overall result hides differences by purchase cadence or customer group | Returning-customer rate, returning-customer sales, and cohort behavior over time | Comparisons are misleading if definitions, windows, or cohort composition change. |
| Test operational changes carefully | A team needs to know whether a process change helped | Results for a defined group or period against a suitable baseline | Seasonality, product mix, acquisition changes, and repurchase timing can also move the result. |
How to build a retention program step by step
1. Define the outcome and measurement window
Agree on what counts as an active or retained customer for your business. Set the measurement period long enough to include the normal opportunity to purchase again. Use the same definition from one reporting period to the next, and separate cohorts when customer groups have meaningfully different buying patterns. This makes a fast-repurchase category more comparable with its own history without pretending it behaves like a durable-goods business.

2. Establish a baseline before changing the experience
Record the current retention rate alongside useful related measures such as returning-customer rate, returning-customer sales, and cohort behavior. Where it suits the business, also track repeat purchase rate and time to second purchase. Keep each metric’s definition and reporting window stable; a change in the calculation can look like a change in customer behavior.
Shopify’s 2025 benchmark article relays a 30% average retention figure from Decile’s 2023 Ecommerce Benchmarking Guide for brands represented on Decile’s platform. Treat it as a sample-specific reference, not a target for every ecommerce business. Product category, repurchase frequency, cohort, and measurement period all affect what a rate means.
3. Map friction from discovery through support
Review the customer journey from product discovery and checkout through fulfillment, returns, and service. Look for avoidable effort and recurring reasons customers need help. Connect the themes from support contacts to the teams responsible for product information, delivery operations, returns, or the product itself. A support workflow can surface friction, but the relevant operating team may need to fix its underlying cause.
4. Make self-service useful, with a human fallback
Self-service should help customers complete a task or solve an issue, not merely keep them away from an agent. Gartner’s August 2024 release reports that 73% of 5,728 surveyed customers had used self-service at some point in their service journey, while only 14% of customer service issues were fully resolved through self-service. The survey was conducted in December 2023. Measure completed resolution and the quality of escalation, not just availability, visits, or usage.

Check whether customers can find a relevant answer, recognize when the answer did not work, and move to a human channel without starting over. Use the resulting unresolved issues and escalations to decide which help content or service processes need attention.
5. Give the support team a feedback loop
Equip agents to resolve the issue in front of them and record recurring causes in a way that other teams can act on. Review those patterns with ecommerce, product, and operations colleagues. The aim is not to turn every support interaction into a sales pitch; it is to make service accountable for helping the customer and to give the business usable evidence about problems that affect future purchases.
6. Make post-purchase messages timely and relevant
Use available order, customer, and cohort information to send communication tied to the customer’s purchase and likely next need. Shopify identifies automated email flows, returning-customer reporting, cohort analysis, customer service integrations, and returns-management apps as relevant categories in retention work. These are workflow categories, not proof that a particular vendor or feature will work for every store.
Decide what customer need each message serves before adding it. Evaluate engagement and later customer behavior against a baseline rather than assuming that a higher send volume is beneficial.

7. Test changes without over-crediting them
When changing support routing, self-service, returns handling, or an email journey, define the group or time period you are evaluating and compare it with a suitable baseline. Account for seasonality, product mix, acquisition changes, and the time customers normally take to buy again. A change in retention after a launch does not by itself prove that the launch caused the change.

Start with the customer problem and the operating process, then select software that supports it. Relevant categories include customer service integrations, returns management, cohort reporting, returning-customer reports, and email automation. The evidence summarized here supports these categories but does not establish a best vendor, specific product capabilities, or current provider prices.
Compare options using these practical criteria:
- Problem addressed: Identify whether the tool is meant to improve issue resolution, returns, customer communication, or measurement.
- Fit with buying cadence: A workflow for frequently replenished products may not fit products customers buy only occasionally.
- Resolution and escalation: For service tools, check whether the experience supports a completed answer and a workable route to human help.
- Connected information: Consider whether the workflow can use relevant customer, order, and service context.
- Measurement: Confirm that the reporting supports stable definitions and useful cohort views.
- Operating capacity and cost: Account for the people and ongoing work required to maintain the workflow, as well as the software expense.
These criteria help connect a tool decision to the retention problem being addressed; a tool does not substitute for clear metric definitions or a fix to a recurring product or operations issue.

Frequently Asked Questions
Frequently Asked Questions
Is customer retention the same as repeat purchase rate?
No. Retention rate estimates how many customers from a starting group remain by the end of a defined period after accounting for new customers. Repeat purchase rate focuses on customers who buy more than once under the business’s chosen definition. They answer related but different questions, so label the measure and its time window clearly.
Should a business aim for the highest possible retention rate?
A high rate is not meaningful without context. The appropriate interpretation depends on the product’s normal repurchase cycle and the cohort and period being measured; compare a business with its own consistent history and relevant customer groups rather than treating one external average as a universal goal.
Can a retention rate tell a team why customers stopped buying?
No. It describes an outcome, not its cause. Use customer feedback and operational information—such as recurring support issues or delivery and returns friction—to investigate what changed.
