The business case is not established by a convincing demo or a provider’s promise: compare the workflow’s measured results with the full cost of building, running, reviewing, governing, and maintaining the system. Start with a bounded pilot and expand only if its results hold up in operation.
When custom AI agent development may be worth it
A promising candidate is a frequent or costly workflow with a clear outcome, a manageable scope, and a reason generic software is not enough. That reason might be specialized business rules, approved access to proprietary data, or connections across existing systems. IBM recommends looking for repetitive work, system handoffs, and usable data; Salesforce also identifies bounded scope and clean, accessible data as deployment success factors.

Examples in Gartner’s review of 107 deployments include parts replenishment, manufacturing analysis, equipment diagnostics, claims work, and prior authorization. These illustrate possible applications, not guaranteed outcomes or proof that a workflow is safe or economical at another company. Gartner’s review of agentic AI deployments points toward domain-specific agents as a route to tangible business value.

Before paying for a broad implementation, be able to name the work, baseline, permitted actions, exception path, accountable owner, and improvement you expect to measure. If those are unclear, fund process definition or discovery first rather than starting with a highly autonomous system.

Custom build, packaged tool, or platform feature?
Custom development is one deployment choice, not the default winner. If a common process is already served adequately by a packaged product or a feature in a platform you use, that may avoid unnecessary build and operating effort. A custom solution becomes easier to justify when existing options fail a material requirement for workflow fit, integration, data control, or customization.
| Decision factor | What to compare |
|---|---|
| Workflow fit | Does the option handle the actual process, its business rules, and exceptions? |
| Integration and data | Can it connect to the necessary systems and use the relevant data with appropriate permissions? |
| Control and oversight | Can you set limits on actions and retain human approval where needed? |
| Customization and portability | Can it be adapted to your needs, and how difficult would it be to move or change vendors? |
| Ownership and adoption | What are the build and recurring costs, and can your organization operate and support it? |
IBM cautions that tying an agent to one vendor can restrict flexibility and innovation. Compare that risk with the time and effort required to build and maintain a custom alternative.
What custom AI agent development costs include
There is no reliable universal development price in the cited material. Scope, data work, integrations, assurance requirements, and the operating arrangement all affect the estimate. A proposal should separate discovery or proof of concept, production delivery, and recurring operations so that a development fee is not mistaken for total ownership cost.

Budget for more than developer hours and model tokens. Potential cost lines include:
- Process discovery and redesign.
- Data access, preparation, and quality work.
- Model, orchestration, and integration development.
- Cloud or platform infrastructure, subscriptions, and API usage.
- Evaluation, security, governance, and legal review.
- Human review, escalation, retries, and failure recovery.
- Staff training, change management, monitoring, tuning, and support.
EY’s enterprise cost model estimates that complete AI costs can be roughly three times the token invoice, with tokens accounting for around one third of its modeled operating cost. This is EY’s estimate, not a universal multiplier for every workload or deployment. EY also identifies subscriptions, platform infrastructure, governance, organizational change, expected failure, and emerging regulation as cost areas. Capgemini Research Institute identifies data foundations, model development, compute, proprietary datasets, and legacy integration as potential custom-agent cost drivers.
Published run-cost examples are not custom development quotes. McKinsey’s analysis of public research and pricing gives banking scenarios in which a customer-facing single-agent workflow costs $20,000–$30,000 to run and a multiagent team $100,000–$200,000. Its banking onboarding illustration models cost per customer falling from roughly $50–$150 to roughly $10–$30 under standard benchmarks, while anticipating expert review for 10–20% of runs. These are scenario-specific estimates, not prices to apply to another business.

How to estimate ROI without overclaiming
Measure the outcome per completed workflow, not the number of steps a demo automates. Compare the current cost and performance with the agent-assisted process, counting exceptions, human review, retries, and operating overhead. Track quality and risk alongside speed and cost.

Random freezes, missing sound and display glitches usually trace back to one bad driver. Find and replace yours safely.Free scan · under a minuteBefore a pilot begins, write down a baseline, measurement period, and a small set of success measures. Useful measures include:
- Cost per completed task and cycle time.
- Quality, error rate, and exception rate.
- Share of cases needing human review.
- User adoption and an outcome tied to revenue, service, or capacity.
Model different assumptions for adoption, output quality, ramp time, and failure rates; replace them with pilot results as they become available. IDC recommends risk-adjusted scenarios and a dynamic total-cost-of-ownership model. Scale only if the measured benefit remains after operating costs and appropriate controls.
Published findings can provide context, but they are not forecasts for an individual project. IBM reports that 25% of AI initiatives delivered expected ROI and 16% scaled enterprise-wide, citing the 2025 IBM Institute for Business Values C-suite Study. Those are general AI initiative figures, not custom-agent success rates.
Salesforce’s August 27, 2026 survey of 2,025 agentic AI decision makers found that respondents already running agents in production reported meaningful ROI in about eight months on average. Salesforce also reported that 31% of deployers had fully unified data before launch; respondents who unified relevant data first reported ROI in 7.3 months, compared with 8.8 months among those who deployed before addressing data gaps. These survey results do not establish that data unification alone caused the difference or predict an individual project’s payback period. See Salesforce’s survey report.

Ask the provider to define the process boundaries and evidence for success before proposing autonomy. A useful proposal should let you judge what will be delivered, what it will cost to operate, and who is responsible when the system needs correction.
- Process definition, exclusions, and acceptance criteria.
- Architecture and integration plan, including data sources and permission scope.
- Evaluation method and success measures tied to the pilot baseline.
- Rules for human approval, escalation, and handling incorrect or incomplete results.
- Monitoring, audit, security, and incident ownership arrangements.
- Estimated recurring costs, maintenance and tuning responsibilities, and a portability or exit plan.
- Separate estimates for discovery or proof of concept, production delivery, and ongoing operations.
Specify what the agent may read, which tools and actions it may use, and which transactions require approval. Assign an accountable owner for incidents and ongoing tuning. The NIST AI Risk Management Framework and its playbook can help organize risk management; they do not certify a provider or guarantee system safety.
Why a pilot matters
Returns vary with the workflow, data, integration, and adoption. Gartner’s examples demonstrate possible domain-specific uses, while broader survey findings describe their own samples rather than a buyer’s likely outcome. Treat the business case as a testable hypothesis: set boundaries and measures, include the full operating cost, and use pilot evidence to decide whether to expand.
