Conversational sales works best when it helps a buyer complete the task in front of them: find a straightforward answer, compare products, check whether an option fits, or get expert advice. Make useful self-service easy, offer an accessible way to start a conversation, and bring in a person when context or judgment matters. The goal is not more chat; it is less friction and a better-informed next step.
What conversational sales means
Conversational sales is sales assistance delivered through interactive dialogue during product discovery, evaluation, and potentially purchase. It can happen through live chat, messaging, a chatbot, or voice. The closely related term conversational commerce often describes messaging apps, chatbots, and voice assistants that support customer interactions and transactions. These are useful working definitions, not a universally settled industry standard.

A conversation can make buying easier without turning every interaction into a sales pitch. A shopper might ask whether a product works with a device they already own; a business buyer might need help judging whether a solution fits a particular workflow. In both cases, the useful outcome is a relevant answer or a clear route to someone who can give one.

Why the buyer’s task should determine the conversation
Customers do not necessarily want a sales representative involved at every step. Gartner reported that 61% of 632 surveyed B2B buyers preferred an overall rep-free buying experience, while 73% actively avoided suppliers that sent irrelevant outreach. Gartner released the findings on June 25, 2025; the survey was conducted in August and September 2024. These figures describe surveyed B2B buyers, not all consumers or every market.
#1 Best Overall
Gartner’s findings point to a useful division of labor: buyers often prefer digital self-service for general information and learning, but value seller input when a decision calls for contextual intelligence—for example, deciding whether a solution fits their organization. A conversational channel should preserve that choice rather than interrupt self-directed research.
Customer surveys also suggest interest in business messaging, but stated preference and willingness are not proof of completed purchases or incremental revenue:
| Finding | Who reported it and what it measures | How to interpret it |
|---|---|---|
| 73.3% preferred messaging when communicating with a business; 72.4% said they were more likely to purchase from a brand that offers messaging. | WhatsApp Business reported these results in its 2026 resource page, drawing on a Kantar-commissioned online study of 11,056 adults in 22 markets, fielded April–September 2025. | Surveyed preferences, not observed purchases or a measured sales lift. |
| 77% wanted messaging help selecting a product or service; 58% said they would use messaging to purchase if offered. | Twilio reported a Lawless Research survey of 3,900 consumers in 10 countries. The research landing page did not state a publication date. | Stated interest and willingness; the figures do not establish actual conversion. |
| 71.5% said they would consider completing a full purchase, including payment, inside an AI chat app. | Valtech’s February 16, 2026 announcement summarized a survey of more than 1,000 consumers across Europe, the United States, and Asia-Pacific. | Consideration in that survey, not a universal adoption rate. |
| Agentic search as the first step in shopping journeys grew 200% year over year. | Salesforce reported this in its September 30, 2026 summary of its Fourth Edition State of Commerce research and platform behavior analysis. | A Salesforce-reported change in its research and platform analysis, not a general measure of all shoppers. |
These findings come from different surveys, populations, and methods; they should not be combined as if they measured the same behavior. A March 2025 Journal of Business Research article’s accessible abstract and highlights also suggest that the preferred interaction can depend on motivation: chatbot and human-agent chat produced similar satisfaction for customers with utilitarian motivations, while customers with hedonic motivations were more satisfied with human agents than with chatbots. The article summary, rather than its full text, is the basis for that narrow description; it does not establish a universal rule for every chat or customer.

Choose the channel and level of automation around the job
There is no single best conversational-sales channel. Compare the choices against the buyer’s task, access preferences, decision risk, answer quality, handoff, and measurement plan.
| Decision | Questions to answer |
|---|---|
| Buyer task | Is the buyer looking for routine information, product discovery, a fit assessment, or complex advice? |
| Customer preference | Can the buyer choose self-service, messaging, or a person? Is the offered channel accessible to the audience you serve? |
| Risk and complexity | Could a wrong answer cause financial, safety, compatibility, or trust harm? Does the decision require a qualified person? |
| Response quality | Can the system answer accurately using current product and policy information, and make its limits clear? |
| Handoff | Can a human receive the conversation context so the buyer does not have to start over? |
| Measurement | Can the team distinguish question resolution, customer effort, decision suitability, and sales outcomes? |
Use self-service for information buyers can find reliably
Product details, policies, shipping information, and other straightforward answers should be easy to locate without opening a chat. A chatbot or messaging flow can help surface approved answers, but it should not make routine information harder to access or hide the route to a person.
Use dialogue to clarify product discovery
When a buyer is comparing options, ask only the questions needed to narrow the choices—for example, about intended use, compatibility, budget, or a required feature. Explain why a question matters, avoid making the buyer repeat information, and present a useful next step rather than pushing an unrelated offer.

Bring in a person for contextual judgment
Route a conversation to a human when the answer depends on a buyer’s particular circumstances, when a recommendation carries meaningful risk, or when the customer asks for human help. Emotional nuance can matter too: the available academic summary indicates that human-agent chat may be more satisfying for customers with hedonic motivations. Preserve the conversation history in the handoff so the customer does not have to restate the problem.

Some customers may consider researching or purchasing inside an AI chat app, as the Valtech survey suggests. That does not mean every audience wants that experience, or that stated willingness translates into completed orders. Offer a familiar, usable route to product information and support alongside newer conversational interfaces.
How to turn customer chats into a better buying experience
- Start with the customer’s task. Decide whether the person is browsing, asking for a simple fact, comparing options, checking compatibility, or assessing a complex fit. Match the interaction to that need rather than starting with a sales script.
- Make it easy to begin—and set expectations. Offer an appropriate channel where customers already interact, and say what help it provides. Consumer interest in messaging appears in surveys reported by WhatsApp Business and Twilio, but channel preferences and privacy expectations vary by audience and location.
- Keep routine answers self-serve. Make product information and straightforward policies easy to find. Use a conversational system to help customers locate or understand that information, not as a barrier between them and it.
- Ask focused questions that clarify needs. Establish relevant requirements and constraints without repeating questions or sending irrelevant outreach. Gartner’s B2B survey found that many respondents actively avoided suppliers that sent irrelevant outreach.
- Set a clear human handoff. Transfer conversations that need contextual judgment, qualified expertise, or a person’s attention. Pass along what the buyer has already shared and make the next step clear.
- Keep answers aligned with current information. Salesforce recommends training conversational systems on approved brand content and messaging. This is vendor guidance, not independent proof of effectiveness; businesses should check system answers against current product details and policies.
- Measure outcomes, not chat volume alone. Track whether questions were resolved, effort was reduced, the buyer reached a suitable decision, and the intended next step was completed. Separate those measures instead of treating more conversations as evidence of better sales results. The cited sources do not establish a universal causal conversion lift from conversational sales.
Where software and messaging fit
The relevant implementation categories are business messaging platforms, customer-facing chatbots, and CRM or commerce systems that connect conversations with customer and product information. WhatsApp Business and Twilio discuss messaging-based assistance; Salesforce describes conversational commerce and recommends aligning chatbot content with approved brand messaging. These materials provide platform and vendor context, not an independent comparison of products or proof that a particular tool will improve sales.

When evaluating an implementation, check whether it supports the channels your customers use, makes a human handoff practical, and can draw on current approved information. A channel is useful only if the business can respond consistently there and protect the quality of the buying experience.

- Starting a conversation before there is a reason. Unwanted or irrelevant outreach can push buyers away rather than help them progress.
- Automating judgment-heavy advice. A bot that cannot account for the buyer’s circumstances can offer false confidence where a person is needed.
- Making customers repeat themselves. A handoff that loses the conversation history adds effort and undermines the promise of convenient support.
- Using chat volume as the success measure. More sessions do not by themselves show that questions were resolved, recommendations were appropriate, or purchases were completed.
- Treating survey interest as sales proof. Preference and stated willingness are useful signals for channel planning, but they are not observed conversion or evidence of incremental revenue.
Frequently Asked Questions
How do I turn customer chats into sales?
Help the buyer make progress on the task they came with: answer routine questions clearly, ask focused questions when comparing options, and route decisions that need context to a person. Measure whether conversations support suitable decisions and completed next steps, not just whether chats occur.
Do these 3 things before closing this tab:

Use self-service or automation for routine information and straightforward assistance when answers can be kept accurate. Use live human help when a buyer needs contextual judgment, qualified expertise, or a more nuanced interaction, and make the handoff straightforward.
Best Value
How can chat make buying easier without annoying customers?
Make the channel optional and useful, set expectations about the help available, and avoid irrelevant outreach or repetitive questions. Let buyers find general information on their own and ask for assistance when they need it.
When does a buyer need a person instead of a bot?
A person is the better route when the answer depends on the buyer’s specific circumstances, an incorrect recommendation could cause harm or serious trust problems, or the customer wants human assistance. Preserve the conversation context during the transfer.
Does conversational sales increase conversion?
The cited surveys report preferences and stated willingness, and the Salesforce summary reports a change in its platform and research analysis. They do not establish a universal causal conversion lift. A business should measure its own customer outcomes and sales results separately.
