Removing hosted CI did not mean removing checks for Mr Say Nothing’s small website: the author moved its existing verification steps into a local pnpm ship command and kept deployment as a separate action. The change simplified one project’s workflow, but traded away permanent logs and some resilience. It is a site-specific experiment, not evidence that hosted CI is unnecessary in general.
What changed when the workflows disappeared?
In a 2026 account on DEV Community, Mr Say Nothing says they deleted two GitHub Actions workflows, named verify and deploy, which totaled 118 lines of YAML. They replaced them with a 27-line shell script and a pnpm ship command that runs the project’s existing checks before pushing. These are the author’s reported figures and workflow, not independently reproduced results.

The important distinction is between the checks and the system that schedules them. In the author’s account, the checks stayed; their execution moved from a hosted runner to the local machine. Deployment remained a separate, deliberate sequence: sync the repository, build the image, swap the container, check health, and inspect the live sitemap.

The author says this chain runs before a push. The description does not establish that the same setup is appropriate for other repositories, or that the checks catch every class of deployment problem.

Why did the author remove CI?
The account points to a failure that a green CI status did not prevent. A September batch commit reportedly swept a gated post into the repository. CI built it, the sitemap listed it, and the post remained live for more than a day. The author says a search-console diff exposed the issue. The incident is described by the author and was not independently corroborated in the available source.
Afterward, the author says they added checks for enumerated commits and a check that gated material is absent from the deployed sitemap. Their conclusion is that a status indicator is not itself a safeguard: the checks must cover the failure that matters, including what actually made it onto the live site. Mr Say Nothing puts it this way: “A green checkmark is not a gate. It is a picture of a gate.”

The author also summarizes the site’s preceding 30-day CI record as zero bugs caught and one incident missed. That is a self-reported observation about this project, not a general measure of CI effectiveness. The author’s sharper characterization is: “CI watched the worst deploy of this site’s life and approved it.”

Moving checks onto the local machine changes the operational guarantees, even when the check list remains the same. In this account, the old CI path also left a registry image that the author regarded as a backup.

The author names another cost: the same machine and agent now write, check, ship, and serve the site. That removes separation between the system producing changes and the system judging them. Whether that is acceptable depends on the consequences of a bad release and the recovery options available.
Who does this arrangement fit?
Mr Say Nothing describes the setup as a fit for a one-human, one-agent project with daily deployments and low consequences when a deployment breaks. The author says it would not hold up for a team with several people pushing to one box: that becomes a queue, and terminal-only logs would deteriorate as a shared record. This is the author’s stated boundary, not a universal team-size rule.

- It may fit when one person controls changes, the checks run quickly and reliably on the local machine, deployments are explicit, and a failed release is tolerable.
- Hosted CI may matter more when a team needs durable, shareable logs, independent verification, parallel work, or a build path that survives the serving machine’s failure.
The useful question is not simply whether a repository has a green checkmark. It is what failures the checks catch, where those checks run, and what happens when the machine that runs them is unavailable.

Questions to ask before removing hosted CI
- Can the local command run every check that currently matters, and does it fail before a push when a check fails?
- Do your tests cover the failure that caused concern, including the state of the deployed site rather than only the source tree?
- Who needs access to build history, and how will you preserve evidence when terminal scrollback is lost?
- Can you build and recover if the serving machine goes down?
- Does the workflow still work when multiple people or agents are contributing at once?
Mr Say Nothing ends with a useful challenge for any team considering the same change: “What is your CI actually catching — could you name the last real bug it stopped, and could your test suite have caught it anyway?”
