Choose a Retail Modernization Partner for Connected Commerce: What to Verify

Choose a retail modernization partner by testing its retail-specific delivery record against your goals, systems, migration risks, and measurable acceptance criteria.
Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Choose a retail modernization partner by testing its retail delivery experience against your operating goals and existing systems—not by treating a platform demo or case-study headline as proof of fit. Ask each finalist to show how it will make inventory and order data dependable across channels, what it will deliver before implementation, how it will protect trading continuity, and how results will be measured.

Start with the retail outcomes you need

Define the operating changes the project must enable before comparing partners. Examples include reliable pickup, ship-from-store, cross-channel returns, fewer order cancellations, or smoother work for store associates. A partner should translate those outcomes into scoped capabilities, dependencies, and measurable acceptance criteria—not leave them as broad aspirations.

As an Amazon Associate I earn from qualifying purchases.

Ask how the proposed work changes the underlying process as well as the technology. For example, a pickup promise depends on more than a customer-facing checkout option: stores need accurate available-to-promise inventory, clear picking tasks, and a way to report exceptions. The same principle applies to returns, store fulfillment, and order routing.

Test integration and data competence

Connected commerce depends on accurate, timely information moving among store systems, point of sale (POS), inventory, order management (OMS), warehouses, distribution centers, payments, fraud services, and customer-facing commerce. Ask the partner to map your actual systems and identify which system is authoritative for each important data point, such as on-hand inventory, order status, and fulfillment availability.

Evaluate how the team will handle data quality and integration failures—not just how it will connect systems. Request examples of reconciliation, error handling, duplicate or delayed messages, monitoring, and escalation. A new platform cannot by itself correct faulty source data or business logic.

IMA Consulting’s adidas Canada case illustrates the distinction: a shipping-notice logic flaw meant some store inventory was not recorded correctly. The case describes correcting the flow between distribution-center and store systems before deploying an omnichannel hub. Use this kind of example to ask whether a bidder will diagnose upstream problems and establish integration readiness before rollout.

Require discovery and architecture as named deliverables

Discovery should produce work your teams can review and use to make decisions. Ask for named deliverables, owners, dependencies, and approval points rather than accepting a promise to “assess” the business.

Publicis Sapient’s Eileen Fisher case describes supply-chain discovery, technology-landscape and omnichannel-maturity assessment, and a roadmap, alongside consolidated inventory, ship-from-store, and a central OMS integrated with Magento. It is an example of scope that includes assessment and architecture as well as implementation and support; ask prospective partners to distinguish those phases and their outputs.

Compare delivery plans against trading risk

There is no universally best cutover pattern in the available case examples. They include phased delivery, an app-first cloud modernization, and a reported go-live without business disruption. Require each bidder to explain why its proposed sequence suits your systems, operating model, and trading calendar.

  • Which capabilities and locations will launch in each increment, and what must be true before the next release?
  • How will integration, end-to-end, performance, and operational-readiness testing be evidenced?
  • What are the rollback or fallback options if orders, inventory, or store workflows fail after cutover?
  • Who makes the go/no-go decision, and what measurable criteria govern it?
  • How will releases avoid or manage peak trading periods and other business-critical dates?

Cognizant describes a North American omnichannel retailer’s cloud-native OMS and legacy-modernization work as using microservices and phased agile delivery. The described Unified Order Platform covered fulfillment, fraud validation, invoicing, returns, exchanges, and third-party delivery integration. Cognizant reports 350 capabilities implemented, 45 systems integrated, and a 30% decrease in business-user effort; the reviewed case page does not state a publication year or identify the retailer. Treat these as provider-published case figures, not a forecast for your project.

Microsoft’s Peapod Digital Labs customer story, published March 7, 2023, describes an app-first cloud approach: a cloud-optimized store-picking app deployed and operated in Azure. Microsoft reports a 33% reduction in store-picking errors, a 50% reduction in training time, use in more than 800 stores, and up to 3% overall productivity gain. These are Microsoft/customer-story claims, not independent evaluations. Ask how a bidder would define the baseline, measure comparable outcomes, and account for retailer-side contributions.

Evaluate governance, team fit, and knowledge transfer

Modernization crosses business operations and technology teams, so assess how the partner will make decisions and manage change throughout delivery. Establish who owns scope, architecture, data decisions, testing, and operational readiness, including the retailer’s responsibilities and expected staffing.

  • Can you meet the proposed delivery leads and confirm their experience is relevant to your scale and operating model?

Oracle’s Santa Maria case describes comparing in-house development with packaged options, visiting existing customers, and considering retail expertise, IT governance, and the partner team’s cultural fit. The case reports deployment in August 2016 without business disruption. Its context in the PDF is 30 stores, two brands, one million transactions per day, and more than $350 million in revenue; these are case-context figures, not current company metrics. The publication date is not stated in the reviewed content. The example supports asking how a team fits your governance and operations, rather than assuming a particular solution or partner model will suit every retailer.

Verify references and interpret case-study numbers carefully

Published cases can show the kinds of work a provider says it has delivered, but they are not independent comparisons of partners. Ask references from retailers with similar scale, countries, brands, store operations, and fulfillment complexity about the actual scope and experience.

  • What was the baseline, measurement period, and definition behind each claimed result?
  • Which outcomes were attributable to the implementation, and what did the retailer contribute?
  • What exceptions, delays, or scope changes occurred, and how were they handled?
  • What support was available after launch, and did the reported results persist?

TCS’s case page describes Tapestry’s global omnichannel transformation across brands and geographies, including centralized inventory, OMS, payment systems, fraud management, distribution centers, store operations, historical-data migration, and warehouse-system interfaces. TCS reports $2 billion in digital revenue in FY22, up from $600 million in FY19, and 15 million new customers in North America between 2020 and 2022. The page’s publication year is not stated in the reviewed content. These figures describe the stated periods and should not be attributed solely to the partner implementation without independent evidence of causation.

Make the decision with comparable evidence

Use the same questions and evidence requirements for every finalist. Score the answers against your own operating priorities rather than letting polished presentations substitute for delivery detail.

  1. Set the outcome criteria: define the processes and measures the modernization must improve.
  2. Map the environment: document key systems, system-of-record decisions, data issues, and dependencies.
  3. Request a delivery plan: require discovery outputs, architecture, migration increments, testing evidence, governance, and fallback plans.
  4. Check relevant references: speak with comparable retailers and validate scope, baselines, measurement, and post-launch experience.
  5. Compare accountability: confirm named leads, retailer responsibilities, decision rights, acceptance criteria, and how changes or risks will be escalated.

A strong choice is the partner that can connect your desired customer and store outcomes to credible integration work, a sequenced plan, and verifiable acceptance criteria—and can explain the risks and responsibilities plainly.
