Business Intelligence Tools: When They Help—and What It Takes to Make Them Work

Business intelligence tools can reduce reporting friction and make company data more useful—but only when data, governance, workflows, and user adoption are addressed.

Business intelligence (BI) tools help companies bring data together, analyze it, and share findings so people can make operational and strategic decisions with better information. They are most useful when teams repeatedly reconcile disconnected reports, lack agreed performance measures, or cannot get relevant information to decision-makers in time. A tool alone does not guarantee better decisions: reliable data, clear ownership, usable workflows, and adoption determine whether BI delivers value.

What business intelligence tools do

BI is a workflow, not just a dashboard. It typically involves gathering and preparing data, analyzing it, communicating findings through reports or visualizations, and connecting those findings to a decision or action. Sources may include databases and business applications used by finance, sales, marketing, customer support, and operations.

For example, a sales manager might ask, “What were our total sales last month?” Answering usefully may require agreeing on what counts as a sale, combining data from relevant systems, checking its quality, and making the result available to the people deciding what to do next. IBM uses that question as an illustrative example of natural-language analytics, not as evidence of a common query pattern. IBM’s BI overview describes the broader role of objectives, data quality, governance, and access.

Why a company may need BI

Reduce recurring reporting work

When employees repeatedly export, reconcile, and reformat the same information, a well-integrated BI workflow can make recurring reports easier to produce and share. The potential gain is less manual effort and faster access to information—not an automatic reduction in headcount or a guaranteed time saving.

Give teams a shared view of performance

Common measures can help departments discuss the same sales, financial, customer, inventory, or operational results. This depends on agreeing on metric definitions and source data; separate dashboards built on conflicting assumptions can deepen disagreement rather than resolve it.

Make trends and exceptions easier to investigate

Analysis can help teams notice changes, inconsistencies, or unusual results that merit attention. A visualization is useful when it helps someone investigate a meaningful question—for instance, whether a change in inventory coincides with a supply disruption—and decide what response is appropriate.

Make information available beyond specialist analysts

Reports, dashboards, and alerts can make selected information accessible to people who do not build analyses themselves. Access must be appropriate to each role, and users need enough context and training to interpret what they see.

When BI is likely to be worthwhile

Start with a recurring decision or information problem, not with a desire to buy a dashboard. BI is a stronger candidate when several of these conditions apply:

  • Teams repeatedly assemble the same reports by hand.
  • Relevant information is spread across systems that need to be considered together.
  • People use inconsistent definitions for important measures.
  • Decision-makers receive useful information too late or cannot investigate a result themselves.
  • A team can identify a specific action that could change if it had trustworthy information sooner.

For each candidate use case, write down the decision, the data required, who needs to see the result, and what action might follow. If no decision or action changes, a new dashboard may add complexity without solving a business problem.

What BI cannot do by itself

BI software does not repair inaccurate source records, settle disagreements about metric definitions, or decide what a company should do. Poor data, difficult integrations, weak governance, insufficient expertise, and resistance to new workflows can all undermine an initiative. Self-service access without shared definitions or oversight can also produce competing conclusions.

Dashboards may be ignored when they are difficult to use, disconnected from daily work, or show status without helping users investigate or act. The work therefore spans technology, data practices, ownership, training, and workflow design. IBM’s discussion of BI adoption describes usability and adoption barriers; its cited Gartner adoption figure is not used here as a current statistic because the passage does not state the survey year.

How to choose a BI platform

There is no universal best platform for every company. Evaluate candidates against actual data, users, and business questions rather than relying on a demonstration alone. Tableau’s platform-selection guidance recommends testing multiple questions and considering fit with the existing data strategy.

What to assess Questions to ask
Data access and integration Can it connect to the databases and business applications the use case depends on? Does it support the required refresh frequency or live-query approach?
Data trust and governance Can teams agree on definitions and maintain data quality, permissions, privacy, and security while enabling appropriate self-service?
Usability and adoption Can intended users answer realistic questions, explore results, and share findings? What training and support will they need?
Deployment and workflow fit Does cloud, on-premises, or hosted deployment fit the company’s architecture and requirements? Can users reach reports in their normal workflows?
Total cost and scalability What are the licensing, infrastructure, integration, administration, support, and training costs? Can the approach scale without creating disproportionate complexity?

Include IT and data owners as well as the employees expected to use the results. A pilot should use real data and several priority questions. Assess whether the results are trusted, whether users can interpret them, and whether they support a specific action. Tableau’s BI strategy guidance covers sponsorship, scope, metrics, roles, and phased implementation.

How to implement BI without overreaching

  1. Choose a business objective. Identify a concrete decision or recurring reporting problem and define what improvement would mean.
  2. Set a narrow, meaningful scope. Select a use case, the priority measures, the data sources, and the people who need the result.
  3. Assign ownership. Name a sponsor and involve the affected business teams, IT, and data owners. Clarify who stewards data, defines measures, and manages access.
  4. Check the data and controls. Confirm that needed sources can be integrated and that quality, permissions, privacy, and security requirements are addressed.
  5. Test with intended users. Use realistic questions and real workflows; provide training and collect feedback on whether the information is clear and actionable.
  6. Iterate before expanding. Improve the initial use case, then extend the approach when the data and results are reliable and useful.

How to judge the business case

There is no universal, independently verified ROI figure for BI tools as a category in the sources cited here. Estimate the case for your company from its own baseline: time spent preparing recurring reports, costs of maintaining current systems and processes, the decisions the initiative is intended to support, and the implementation, training, and ongoing administration it will require.

Microsoft hosts a commissioned Forrester Consulting study of Power BI Pro within Microsoft 365 E5. It draws on interviews with five organizational representatives and models a composite organization using assumptions about access, productivity, licensing, training, and implementation. Its modeled findings are specific to that product and methodology, not a forecast for BI generally or a promise of results for another company. Microsoft’s study landing page and the Forrester report provide the study context.

When BI may not be the next step

If the company cannot identify a decision to improve, does not have access to the necessary data, or cannot assign responsibility for data quality and definitions, buying a platform is unlikely to solve the underlying problem. Clarify the objective, ownership, and data requirements first. BI becomes a more credible investment when a focused pilot shows that people can trust the information and use it to make or improve a real decision.
