Start with the outcome, understand the steps and handoffs around it, and then decide where software can genuinely make the work easier. That does not mean automating every step or forcing an entire workday into one app.
What it means to design for a workflow
A feature is one possible tool for getting a job done. A workflow is the sequence of work that takes someone from a need or trigger to a meaningful result, including the surrounding decisions, people, information, and tools.

Microsoft Research describes a job as “the process of reaching objectives under given circumstances,” quoting Jim Kalbach. Its Jobs-to-be-Done (JTBD) framework asks what people are trying to accomplish, what problem they are solving, and what success means to them. A job can be small or broad; the useful level depends on the design question. A feature does not define the job: someone taking notes, for example, might use paper, sticky notes, email, dictation, or several applications. The alternatives to a proposed product therefore include the full range of ways users currently get the work done, not only similar software. Microsoft Research’s JTBD overview

A main job names the larger objective and its end state; a small job describes a process or workflow that advances it; and micro-jobs are component tasks. In GitLab’s home-buying example, “Buy a new home” is the main job, “Put in an offer on a house” is a small job, and deciding how much to offer relative to the asking price is a micro-job. If a customer asks for a feature, it may address a micro-job without resolving the small job or the larger objective. GitLab’s JTBD handbook
Find the work around the feature request
Before choosing a design, investigate what happens before and after the interaction in question. Ask these as research questions rather than assuming that every answer calls for a new feature:

- What starts the work, and what does “done” look like to the person doing it?
- What steps, decisions, and information are needed to reach that result?
- Who acts at each point, and where does responsibility pass to someone else?
- Which tools are involved—including paper, email, spreadsheets, or manual coordination?
- What circumstances change the process, and where does the work currently break down?
Context matters: Microsoft Research notes that it can affect whether a solution succeeds. Autodesk Research examined why people deliberately switch between separate applications to complete a task, identifying reasons related to the tool, user, workflow, and content. That work is a reminder to study tool boundaries rather than assume that putting everything in one application is automatically better. Microsoft Research on JTBD; Autodesk Research on tool switching
Autodesk’s study interviewed 15 knowledge workers and five product teams and was presented for the Graphics Interface Conference 2023. It offers qualitative evidence about reasons for switching, not a population estimate, a measure of the productivity cost, or proof that any particular design improves performance.

Turn the job into a practical design sequence
- Name the end result. Write the main job in plain user language and specify what completion means from that person’s point of view.
- Map the steps between the trigger and the result. Identify the small jobs and micro-jobs involved. Keep the larger objective visible so the team does not mistake one step for the whole need.
- Record roles, information, handoffs, tools, and exceptions. Note where the circumstances or work context change, and distinguish observed behavior from assumptions.
- Compare the proposed feature with existing ways of working. Include current software and non-software workarounds. A new feature may complement an effective practice rather than replace it.
- Locate the actual point of friction. Address the step that prevents progress; avoid adding process or automation where people already have a workable approach.
- Choose a signal of success and compare it before and after a change. Possible signals include usability, usage or engagement, app perception, help-seeking, and user-reported emotion. Treat them as candidate measures, not a universal scorecard or guaranteed outcome.
This sequence is a practical synthesis, not a standardized JTBD method. Microsoft Research’s overview explicitly does not explain how to design qualitative and quantitative research for deriving job statements. The framework simplifies reality and should be adapted to the design problem, not treated as a substitute for learning about the people and work involved. Microsoft Research’s JTBD overview
Compare design options against the whole job
When a team has competing approaches, assess them against the work users need to finish. These dimensions can help structure a comparison; there is no source-established universal weighting, so their relative importance depends on the users and job.

| Dimension | Question to ask |
|---|---|
| End-to-end coverage | Does the option support the larger objective as well as the immediate task? |
| Workflow fit | Does it support the actual steps, handoffs, and component tasks people perform? |
| Context fit | Does it work in the circumstances in which the job takes place, including changes in context? |
| Tool compatibility | Does it work with useful existing applications or manual methods, or create avoidable switching and transfer work? |
| Evidence of success | Can the team observe relevant changes in usability, engagement, user perception, help-seeking, or reported emotion after the intervention? |
Why workflow design does not mean building one app for everything
Understanding a broader job is not a mandate to absorb every step into one product. People may deliberately use different tools for different parts of a task, or rely on a manual practice that works well. Consolidation can introduce extra steps or conflict with existing workflows if it solves more of the working day than users need.
In a 2017 discussion quoted by Microsoft Research, Des Traynor put the adaptation plainly: “Customers will always surprise you with the creative ways they use your product. They don’t do it deliberately – they’re just adapting your product to their needs.” The design implication is to understand those adaptations before deciding whether to preserve, improve, connect, or replace them. - KNOW WHAT IS WORKING AND WHAT IS NOT Each quarter opens with a structured review across revenue, time, clients, marketing, and content, so you understand what actually happened in your business before you decide what comes next.
- QUARTERLY PLANNING SYSTEM Break your annual vision into four focused 90-day plans using the 12-week-year structure that coaches and entrepreneurs rely on, giving you a strategic layer that sits above your daily calendar and holds the direction your scheduling tools cannot.
- TRACK REVENUE-GENERATING ACTIVITIES EVERY MONTH Every month gets a dedicated spread to set priorities, track revenue and the activities driving it, and review results against plan, keeping the business moving between quarterly reviews.
- A5 LINEN HARDCOVER, FULLY UNDATED A5 size (5.8" x 8.3") in linen with gold foil stamping, reinforced binding, and thick lay-flat pages built to hold a full year of planning. Organized by quarter and fully undated, so you start in any month without wasting a page. For business owners who invest in tools that match what they're building.
- A THOUGHTFUL GIFT FOR ENTREPRENEURS, COACHES AND CREATORS A quarterly planning system makes a purposeful gift for someone building a business alongside a full life, useful long after a birthday or a business milestone has passed because they will reach for it at the start of every quarter and every month.
The right workflow also depends on the specific business function, sector, company, and user. Without that context, there is no basis for claiming that a particular integration, compliance capability, automation, or KPI is universally required. A workflow-first approach is a way to frame product decisions around users’ progress—not a promise of a particular revenue or productivity gain.
