Big Tech Faces a Problem With Returns on AI Plans

Microsoft, Meta and other tech giants show rising AI adoption and large infrastructure commitments. Their public results still do not isolate AI-specific profit or return on invested capital.

Big Tech is showing that customers are buying cloud capacity and AI products, but it has not disclosed enough comparable data to show what return the AI infrastructure buildout itself is earning. Revenue growth, paid seats and cloud margins are encouraging signals; they are not a clean measure of AI-specific profit or return on invested capital. That gap matters as companies keep committing tens of billions of dollars to infrastructure.

Why AI returns are hard to measure

Investors can see the scale of the spending and some signs of demand. What they generally cannot see in public company reporting is a comparable figure for revenue, operating profit or return on invested capital attributable specifically to AI. Cloud businesses also serve non-AI workloads, while Meta mainly uses AI within its existing businesses rather than selling cloud services. As a result, cloud growth and segment margins are useful clues about the economics of infrastructure, but they do not isolate the payoff from AI investment.

This makes two questions central: when will the returns become visible, and are companies building more capacity than customers will use? Current disclosures offer evidence on demand and costs, but do not settle either question.

What the latest spending and growth figures show

Microsoft In Q4 FY2026, the quarter ended June 30, 2026, Microsoft reported $41 billion in capital expenditures on its earnings call, including the effect of higher component pricing. It also reported $35.8 billion in cash paid for property and equipment. These are different measures of spending; do not treat them as interchangeable. Microsoft did not identify the portion attributable only to AI.
Meta Meta reported Q2 2026 capex of $31.08 billion, including principal payments on finance leases, and forecast full-year 2026 capex of $130–145 billion. The quarter figure and the full-year outlook cover different periods. Meta’s disclosed capex is not an AI-only return measure.
Microsoft’s overall business For FY2026, Microsoft reported $331.8 billion in revenue, up 18%, and $155.2 billion in operating income, up 21%. In Q4 FY2026, Microsoft Cloud revenue was $59.3 billion, up 27%, while Azure and other cloud services revenue grew 43%. These results establish substantial business growth, not the share of revenue or profit produced by AI workloads or by the associated infrastructure.
Microsoft 365 Copilot Microsoft said its product had more than 30 million paid seats in its FY2026 Q4 release. Paid-seat adoption is a monetization signal, but Microsoft did not report a corresponding AI-specific profit or infrastructure return in the cited release.

Microsoft CEO Satya Nadella said in the company’s July 29, 2026, FY2026 Q4 release: “This year, Azure revenue surpassed $100 billion for the first time, and Microsoft 365 Copilot reached over 30 million paid seats, reflecting the confidence customers are placing in us to power their AI transformation.” The statement describes the scale of Azure and Copilot adoption; it does not break out the return on AI capital.

Cloud margins are clues, not AI margins

Axios’s August 10, 2026, report, drawing on FactSet and company filings, described these Q2 2026 segment operating margins: AWS at around 39%, Google Cloud at 35.6%, and Microsoft Intelligent Cloud at around 41%. These units include non-AI activity, so the figures cannot be read as margins on AI products or as returns on incremental AI data-center spending.

Google Cloud’s reported margin was 35.6% in Q2 2026, compared with 20.7% a year earlier, according to the same Axios report. Google executives reportedly cautioned that adding capacity could put pressure on cloud margins. That is a reminder that strong current segment profitability and the economics of new capacity are not the same thing: investment and usage growth can affect margins even when demand is rising.

Microsoft’s own Q4 results also show why adoption must be considered alongside costs. The company said its gross-margin percentage was down year over year, partly because of continued AI infrastructure investment and growing product usage. It reported $19.6 billion in Q4 free cash flow, reflecting higher capex. A growing user base or cloud segment does not by itself establish how much profit remains after infrastructure costs.

Capacity and customer concentration are forward-looking risks

Microsoft said customer demand continued to exceed available Azure capacity. That is evidence of a current supply constraint at Azure, not proof that every company or every future facility will be fully utilized. Microsoft also forecast Q1 FY2027 capex above $50 billion. That forecast includes a lease reclassification tied to extending estimated useful lives for datacenter and office buildings, so it should not be compared directly with earlier capex guidance without accounting for the presentation change.

Analysts cited by Axios raised the possibility that the industry could build too much capacity, leading to price declines. Jason Helfstein, head of internet research at Oppenheimer & Co., said: “If the world builds too much of it, the price is going to go down.” This is a risk scenario, not an established outcome. More capacity can support future demand, but if supply grows faster than paid usage, pricing and returns could weaken.

Customer concentration is another uncertainty. Axios attributed to HSBC analyst Stephen Bersey an estimate that around 50% of selected hyperscaler AI-related backlogs represented orders from OpenAI and Anthropic. This is an analyst estimate about selected backlogs, not an audited company-wide disclosure. It suggests that a limited group of customers may account for a significant share of some commitments, but it does not establish how much of the booked demand will convert into usage or profit.

Why Meta’s results need a different lens

Meta does not have a cloud segment that can be compared directly with AWS, Google Cloud or Microsoft Intelligent Cloud. Its AI investments are used mainly within existing products and businesses, so the relevant benefits may appear in those businesses rather than as separately reported AI revenue.

Meta’s Q2 2026 results also included $2.40 billion in legal-proceeding charges and $1.18 billion in severance expense. Its CFO raised the lower end of the full-year expense outlook to incorporate legal charges. Those costs complicate reading total-company operating margin as a measure of AI investment performance: changes in that margin cannot be attributed to AI alone.

What would make returns easier to judge

A useful comparison needs more than a single capex total or cloud growth rate. Investors would need disclosures that distinguish AI workloads from other business activity and connect the revenue they generate to operating costs and the capital used to serve them. Until companies provide that detail, comparisons should keep the following measures separate:

  • Spending definition: distinguish capex from cash paid for property and equipment, and note whether finance-lease payments are included.
  • Period: align fiscal quarters, fiscal years and forward guidance rather than comparing figures from different periods as if they were equivalent.
  • Revenue scope: separate AI-attributable revenue from total cloud revenue wherever a company reports it; growth in a broad cloud segment is not an AI sales figure.
  • Profit scope: separate segment operating margins and total-company margins from AI-specific profitability.
  • Cash generation: consider free cash flow alongside capex, rather than treating revenue growth as evidence that infrastructure spending has already paid back.
  • Demand quality: distinguish current capacity constraints from long-term utilization, and company disclosures from analyst estimates about backlog concentration.

Microsoft’s FY2026 release also reported a $3.2 billion gain from its Anthropic investment in Q4 and separated OpenAI investment effects in non-GAAP comparisons. Investment gains are not operating revenue from AI services, so they should not be counted as evidence that AI products have earned back infrastructure costs.

The answer investors can support today

There is clear evidence of heavy and rising investment, growing cloud businesses, customer demand, and adoption of AI products. There is not yet a comparable public figure showing the AI-specific revenue, operating profit or return on capital for Microsoft, Meta, Amazon and Alphabet. The available evidence supports a case that AI has become a material business opportunity; it does not yet prove that the industry-wide infrastructure buildout is earning an adequate return.
