Before agents answer their first live message, make sure they know who owns each conversation, what state it is in, what happens next, and when to escalate it. A shared inbox creates a common view; onboarding must supply the workflow and accountability that the view alone cannot provide.
Define what the inbox is for
Start by documenting the address the team will monitor, the customer issues it handles, its coverage hours, and which requests belong elsewhere. For example, a support address might handle product troubleshooting while billing disputes go to a designated billing queue. Tell agents where to redirect misrouted requests and who can help when the right destination is unclear.

Make urgency actionable
Specify what qualifies as urgent, how agents should flag it in the chosen tool, and whom to contact if the normal queue cannot meet the need. Set response expectations by address or service tier, based on actual staffing and commitments to customers. Any time target you choose is a team policy, not an industry-wide standard. Review response and resolution performance periodically and adjust coverage or expectations when the pattern shows a mismatch.

Choose the inbox model before training agents
A shared mailbox, a Microsoft 365 Group, and a dedicated team inbox are different operating models. Decide which one fits the team’s access, collaboration, routing, security, and workload requirements before writing procedures around features a tool may not have.

| Microsoft 365 shared mailbox | Several internal users need to work from one support address and delegated email access is sufficient. | Microsoft documents up to 50 GB without assigning the mailbox a license and a maximum of 25 users. Check licensing and storage needs, delegated access and direct sign-in blocking, deletion behavior, and encryption requirements. Microsoft says the mailbox has no independent security context for encryption. |
| Microsoft 365 Group | The team also needs shared group resources or guest collaboration. | Set owners and members, review guest access and permissions for deletion and settings, and decide whether the group model suits the desired message workflow. Microsoft recommends having at least two owners where possible. |
| Dedicated team inbox or support platform | The team needs capabilities such as explicit team assignment, routing, or tiered handling. | Check assignment rules, role permissions, escalation paths, reporting, and which features are included in the selected plan. Team and tier-based routing are examples documented for Intercom, not universal capabilities. |
For a Microsoft 365 shared mailbox, Microsoft’s current guidance covers storage, user limits, delegated access, and encryption considerations in its shared mailbox documentation. For group ownership and settings, consult Microsoft’s administrator guide to Microsoft 365 Groups in Outlook. Intercom’s descriptions of organizing team inboxes and custom roles and recommended permissions illustrate vendor-specific options; they do not establish that other products work the same way.
Establish ownership and handoffs
Require one named owner for every active conversation. The owner remains accountable until the issue is resolved or they explicitly reassign it. A shared inbox does not make responsibility clear by itself: if two agents assume the other will respond, or each sends a separate answer, the customer experiences the gap.
Define what a good handoff contains
When routing a conversation to another person or team, the current owner should leave concise internal context: the customer’s issue, what has already been checked or promised, what remains to be done, and any relevant urgency. The receiving agent should accept ownership according to the team’s process rather than treating a handoff as complete merely because a message was forwarded.

These workflow practices are consistent with the operational guidance in Serif’s 2026 shared inbox best-practices guide.

Teach states and closure rules
Use workflow states that describe the work, not just whether someone opened a message. Define the closest equivalents supported by the chosen platform:
- New: Received but not yet triaged or assigned.
- In progress: An owner is actively investigating or responding.
- Waiting: The next action depends on the customer, another team, or an external event.
- Done: The request has been addressed and no required follow-up remains.
Agree what must happen before an agent closes or archives a conversation. If a reply is still owed, a promised follow-up remains, or a handoff has not been accepted, the item is not done. An opened or read email is not the same as a resolved customer issue.
Set a reliable triage and response rhythm
Decide when the inbox is reviewed, who is on triage duty, and how that duty rotates. Give triage staff a priority order—for example, urgent safety or service-impact issues first, then messages nearing the team’s stated response commitment, followed by routine requests. The exact order should reflect the business’s customer promises and escalation policy.
Tell agents how to flag messages that are urgent or aging, and who should act when a conversation remains unassigned or waiting too long. Review response and resolution performance periodically so the team can spot coverage gaps, recurring delays, and expectations that no longer fit available staffing. Vendor-authored operational guides can inform a workflow, but the team must set its own targets; there is no universal response-time figure established here.

Give agents approved answers and tone guidance
Identify recurring questions and maintain reviewed response templates for them. Provide examples of the team’s preferred tone and explain which details an agent must verify before sending a reply. Templates reduce avoidable inconsistency, but agents should personalize them to the customer’s situation rather than paste an answer that does not fit.
Include a rule for questions outside the approved material: pause, consult the designated expert, or escalate through the documented path. Do not let a template substitute for judgment when the issue is unusual, sensitive, or potentially urgent.
Grant secure, role-appropriate access
Give each person only the permissions needed for their role, and name an accountable administrator plus a backup. Include access removal in the offboarding checklist so former agents do not retain access after they leave or change roles.
Microsoft 365 shared mailbox access
Microsoft instructs administrators to grant access through delegation from a user’s own mailbox and to keep the shared mailbox account from being used for direct sign-in. Train agents to use that delegated access rather than sharing the mailbox credentials. Microsoft also notes that a shared mailbox has no independent security context for encryption, so teams with encryption requirements should account for that limitation when choosing the model. The relevant access and product details are in Microsoft’s shared mailbox guidance, updated March 13, 2026.

Groups and support platforms
For a Microsoft 365 Group, explicitly assign owners and members and review guest access and permissions for sensitive settings. Microsoft recommends at least two owners where possible. In a dedicated support platform, distinguish administrator permissions from agent permissions and decide who can change routing, roles, or workflow settings. Intercom’s custom-role documentation is one vendor-specific example; permission labels and controls differ across products.
Practice before assigning full responsibility
Use a staged rollout so new agents can learn the team’s workflow before handling a full live workload. This is a practical onboarding recommendation, not a claim based on a controlled training study.
- Observe: Have the new agent watch an experienced teammate triage and respond, paying attention to ownership, state changes, and escalation decisions.
- Review examples: Walk through strong replies, useful internal notes, and handoffs that clearly identify the next action.
- Practice triage: Use sample messages or supervised live work to rehearse assigning an owner, selecting a state, prioritizing a request, and identifying an escalation.
- Increase responsibility deliberately: Move the agent into independent work only after they can follow the access rules and handoff process consistently.
Review the first weeks and refine the process
Check the inbox regularly during the early weeks. Look for unassigned conversations, waiting items with no next step, duplicate replies, unclear escalations, and periods without adequate coverage. When the same confusion appears more than once, update the handbook, template, or workflow instead of relying on informal reminders.
Also revisit the inbox model if the team’s volume, security requirements, routing needs, or collaboration patterns outgrow what it supports. For Microsoft 365 shared mailboxes, Microsoft’s documented limits are up to 50 GB without a license and no more than 25 users. Microsoft warns that excessive simultaneous use can cause connection failures or duplicate messages. Those are product-specific constraints, not generic limits for every shared inbox.

Frequently Asked Questions
Should every active support conversation have an owner?
Yes. Give each active conversation one named owner, and keep that person responsible until resolution or an explicit reassignment. That avoids the ambiguity of a shared view with no clear next actor.
Can a Microsoft 365 shared mailbox be used to sign in directly?
Microsoft’s guidance says to use delegated access through a person’s own mailbox and not use the shared mailbox account for direct sign-in.
Is a Microsoft 365 Group the same as a shared mailbox?
No. A Group is a distinct option that can suit teams needing shared group resources or guest collaboration. Its ownership, guest access, permissions, and message workflow should be considered separately from a shared mailbox.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsWhen should a team move beyond a basic shared mailbox?
Reconsider the model when the team needs capabilities such as explicit assignment, team routing, tiered handling, or controls that the mailbox does not provide, or when its documented scale or security constraints no longer fit the workload.
