Behavior-driven development (BDD) is most useful when a team needs to agree with stakeholders on what important software behavior should be. Its core is collaborative discovery through concrete examples—not simply writing Gherkin or adding a test framework. Use readable, executable scenarios for business-relevant behavior and rules that merit discussion; use ordinary unit tests for lower-level correctness.
What BDD is—and what it is not
BDD brings business and technical participants together to explore a small change through examples, agree on expected behavior, and carry that understanding into implementation. The examples can become an executable specification: documentation that is checked against the system’s behavior.

Cucumber supports this approach, and Gherkin is one way to express scenarios. But neither using Cucumber nor writing Gherkin by itself makes a process BDD. The collaborative discovery and shared understanding are central. BDD can enhance an existing agile process; it does not require replacing it. Cucumber’s BDD guidance describes the progression from discovery through examples to an executable specification.

Ask whether stakeholders would benefit from discussing and agreeing on concrete examples of this behavior. If the answer is yes, that conversation can expose uncertainty, align business and technical roles, and guide implementation. This is particularly valuable when a rule is consequential or misunderstandings would be costly.
#1 Best Overall
BDD is often a good fit for important end-to-end behavior and integration behavior that stakeholders care about. That is expert guidance, not a universal threshold. For behavior that is purely technical, straightforward to verify at a lower level, or raises no meaningful business question, a business-readable specification may add overhead without resolving much uncertainty. Thomas Sundberg’s BDD guidance distinguishes stakeholder-relevant behavior from small unit-level correctness checks.
- Consider BDD when business participants have meaningful opinions about the outcome, rules need discussion, or a misunderstanding could have significant consequences.
- Prefer a lower-level test when the question is simply whether a small technical unit works correctly.
- Combine them when a feature has both stakeholder-visible behavior and lower-level implementation details: use scenarios for the former and unit tests for the latter.
Write scenarios about outcomes, not mechanics
A scenario should describe what a user or stakeholder expects to happen, not the sequence of UI actions or internal steps used to make it happen. Outcome-focused examples are easier to understand across roles and less likely to break when the interface or implementation changes. Cucumber’s Gherkin reference illustrates the distinction with a login example: a concise behavior-level step describes logging in, rather than prescribing clicks and keystrokes.
For example, a scenario can state that a valid user can log in and reach their account. It need not specify which button they click, which field receives focus, or how the application checks credentials unless those mechanics are themselves part of the behavior stakeholders need to agree on.

Keep the investment proportional
Do not make every code path pay the overhead of an executable business-readable specification. Start with the behaviors where shared examples can reduce real uncertainty; use unit tests for routine lower-level correctness. This selective approach keeps BDD focused on collaboration and meaningful rules rather than turning scenario-writing into a requirement for every test.
