Applications in Digital Transformation: From Software to Business Results

Applications drive digital transformation when they improve real workflows and experiences, connect data and capabilities, and deliver outcomes leaders can measure.

Applications enable digital transformation when they turn technology into better business processes, customer experiences, employee tools, and partner services. Simply adding software—or moving it to the cloud—does not accomplish that. The value comes from choosing and modernizing applications around business needs, connecting them so data and capabilities can flow, and measuring whether the resulting changes improve outcomes.

What role do applications play in digital transformation?

An enterprise application is software used to carry out a business capability or workflow. Customer management, finance, operations, collaboration, analytics, and partner transactions are examples; they are not a single, exhaustive taxonomy. Applications give people and other systems ways to perform work, access information, and use business functions.

Their role is operational as well as technical. An application may guide a staff member through a process, present a service to a customer, exchange information with a partner, or expose a function for another system to use. In each case, the application shapes how the organization actually works.

A useful way to trace the value is: business need → application capability → data and integration → workflow or experience → outcome and measurement. If that chain stops at installing software, the organization has adopted technology but has not necessarily transformed a process or service.

How do applications turn digital capabilities into outcomes?

They put workflows into use

Applications can digitize an existing task, such as recording a transaction previously handled on paper. Transformation goes further when the organization changes how the service or operating process works—for example, coordinating steps across teams, reducing handoffs, or making a service available through a new channel. The right measure depends on the business need: completion time, error rates, service availability, user experience, or another outcome the organization can track.

They make business functions reusable

APIs allow applications to expose data or functions for approved systems and experiences to use. An API-first approach means designing useful capabilities so other approved systems can discover and reuse them, rather than building every new connection as a special case. Google Cloud describes API use across application integration and digital experiences in its API-first design overview.

Reuse does not happen automatically: each capability needs an owner, access controls, monitoring, and a plan for managing changes over its lifecycle. Without those, a reusable interface can become an unmanaged route to sensitive data or a fragile dependency.

They connect people, processes, and partners

Integration enables independent applications to work together by coordinating data and functions. It can connect an internal workflow to customer-facing services or partner transactions, reducing the need for people to copy information between systems. Google Cloud notes that integration has become more complex and critical; Amit Zavery, then Google Cloud vice president and head of platform, said, “Integration is not a new challenge, but it’s getting more complicated and more critical.” The quotation is from Google Cloud’s application integration article.

Why can an application portfolio slow transformation?

More applications do not necessarily mean more capability. When systems are disconnected, data can remain in silos, users may repeat or manually transfer work, automation becomes harder, and teams must maintain more interfaces. Point-to-point connections can be especially brittle: a change to an application or business process may break one or more dependent links.

In a Salesforce/MuleSoft survey published in 2023, respondents at enterprises with at least 1,000 employees across nine markets reported an average of 1,061 applications, with 29% integrated. The survey was conducted in October and November 2022 and was vendor-sponsored. In that same survey, 80% said integration challenges were slowing transformation efforts, and organizations reported an average US$4.7 million spent on custom integrations in the prior 12 months. These are findings from that survey population and period, not universal or verified 2026 benchmarks. See the Salesforce/MuleSoft connectivity report announcement.

Integration platforms can help centralize or standardize connections and reduce one-off work, but they do not eliminate the need for sound architecture, data ownership, monitoring, and ongoing maintenance. A platform cannot resolve unclear definitions of data or decide which process should be authoritative.

How should leaders choose an application strategy?

Migration, modernization, replacement, and API-based integration solve different problems. Compare each option against the process and outcome that need to change, rather than treating any one approach as an automatic route to transformation.

Approach What it changes Questions to evaluate
Migrate an existing application Moves the application to a different hosting environment, often cloud, while potentially retaining much of its design. Does the move support the required security, resilience, scalability, and operating model? What implementation and governance work will it add?
Modernize an application Changes its architecture, components, or workflows to improve how it can operate or evolve. Will the changes improve the business process and interoperability? Can the organization manage the transition and ongoing maintenance?
Replace an application Substitutes another system or service for the current one. Does the replacement fit the business capability and data needs? How will users, integrations, and operations transition?
Connect through APIs or integration Links existing capabilities and data so workflows or experiences can span applications. Are interfaces secure, monitored, owned, and reusable? How much ongoing effort will connections require as systems change?

Apply the same criteria to each candidate: business-process and outcome fit; interoperability and data flow; security and governance; resilience and scalability; implementation and maintenance effort; flexibility to change or replace components; and potential for reuse and automation. A migration can be useful without changing the process, while integration can improve continuity without fixing a poorly designed workflow. The appropriate path depends on the constraint the organization is trying to remove.

What do cloud migration and modernization deliver—and what do they not?

Cloud migration is a means, not an outcome by itself. In an Infosys survey summary, 55% of 853 executives named data security as a cloud-migration driver, 51% named resilience and availability, 49% reduced capital costs, and 47% enhanced scalability. The surveyed organizations had revenue above US$1 billion, came from 12 industries, and were in the United States, Europe, Australia, and New Zealand. The Infosys page does not state a publication date, so these figures should not be treated as a current forecast or universal ranking. See Infosys’ cloud applications survey summary.

Those drivers describe goals organizations may seek; realizing them still depends on the application, its architecture, migration execution, security controls, governance, and operating practices. Cloud can support agility and resilience, but it does not guarantee either, nor does a hosting change alone redesign a workflow.

Modernization priorities can also exceed the extent of change delivered. IBM’s summary of a study of more than 400 senior IT executives in North America reported that 83% said application and data modernization was central to business strategy, while 27% said many necessary workflows had been modernized. The accessible summary does not give a precise survey date. These figures are separate from the Infosys and Salesforce/MuleSoft surveys. See IBM’s application modernization summary.

How should APIs and AI-enabled applications be governed?

Manage APIs as products and dependencies

Each API should have a clear business purpose and an accountable owner. Establish who may access it, what data or function it exposes, how usage and failures are monitored, and how changes are communicated to dependent systems. These controls make reuse safer and help teams detect performance, security, or compatibility problems before they spread across workflows.

Set controls for AI-enabled work

AI-enabled applications may augment tasks, but their use brings questions of accuracy, privacy, security, governance, and user trust. Define what decisions the application may support, what requires human review, what information it may process, and how errors or misuse are identified. Evaluate these controls in the context of the process rather than treating an AI feature as a transformation outcome on its own.

Gartner’s October 2023 press release forecast that more than 80% of enterprises would have used generative AI APIs or models and/or deployed generative AI applications in production by 2026, compared with less than 5% in 2023. This was a forecast, not a verified measurement of adoption in 2026. See Gartner’s October 2023 forecast.

What should an application strategy measure?

Start from the business outcome and the workflow the application is meant to support. Set a baseline, then choose measures that show whether the process or experience changed—not just how many systems were installed or moved. Depending on the goal, measures might include process completion time, manual handoffs, data-entry errors, service availability, user adoption, or the time and effort required to maintain integrations.

Also monitor the health of the application estate: data quality and flow, integration failures, security and access, resilience, and dependencies between services. These indicators help distinguish a genuine improvement in business capability from a local technical change that shifts cost or risk elsewhere.

There is no universally optimal application architecture or strategy established by these sources. The practical test is whether the chosen applications and connections support a defined business need, can be governed over time, and produce outcomes the organization can observe.
