AI-Driven Attacks Are Changing Security Strategies: How Teams Should Adapt

AI is speeding up parts of familiar attack workflows. Security teams can adapt by improving AI visibility, limiting agent permissions, and reinforcing core controls.

Security teams should plan for attackers to use AI to move faster through familiar attack steps—not assume that fully autonomous cyber campaigns are already routine. The practical response is to reduce ordinary security weaknesses while bringing AI tools, data, identities, and agent permissions under clear governance and continuous monitoring.

What has changed in AI-enabled attacks?

AI is increasingly being integrated into attack workflows, helping with tasks such as reconnaissance, translation, phishing-lure drafting, and coding. That can reduce the time and effort required for parts of an operation, but it does not mean every attack is AI-powered or that human operators have disappeared.

From assistance to operational use

Google Cloud and Mandiant’s 2025 year-in-review describes a progression from experimentation and productivity assistance toward operational integration. It reports examples of AI being used to research vulnerabilities, translate material, draft multilingual lures, and help write code. The report also describes malware such as PROMPTFLUX and PROMPTSTEAL querying a large language model for code or commands during execution. These are reported observations, not evidence that AI-driven malware is the norm.

More automation, but not end-to-end autonomy

In its September 2026 tracker, Google Threat Intelligence Group (GTIG) describes agentic workflows, AI-assisted credential harvesting, and activity targeting coding assistants, security scanners, AI credentials, and proprietary AI assets. One reported credential-harvesting campaign was assembled and executed in under six hours after a cloud-resource compromise, illustrating how automation can reduce delays between attack steps.

Fortinet FortiGate 60F Hardware, 36 Month Unified Threat Protection (UTP), Firewall Security
  • HARDWARE PLUS SECURITY SERVICES: FortiGate-60F Firewall Appliance bundled with 3 year of FortiCare Premium and FortiGuard Unified Threat Protection.
  • UNIFIED THREAT PROTECTION (UTP): Secures against advanced online threats with comprehensive web filtering and anti-botnet technologies.
  • OPTIMIZED FOR MEDIUM-SIZED BUSINESSES: Tailored for businesses needing robust security without the infrastructure of larger enterprises.
  • RELIABLE CUSTOMER SUPPORT: FortiCare Premium ensures high-quality support and service continuity.
  • EFFECTIVE PROTECTION: Employs advanced filtering technologies to safeguard against sophisticated threats.

GTIG also says it had not observed fully autonomous pipelines for zero-day discovery and network intrusion deployed against targets in the wild. That distinction matters: faster and more automated operations are documented, while end-to-end autonomous campaigns of that kind were not observed in the report.

AI does not displace familiar weaknesses

Microsoft’s 2025 Digital Defense Report describes AI-automated phishing and multi-stage attacks, but says most observed threats still targeted known gaps such as web assets and remote services. It also reports that 97% of identity attacks were password spray attacks. That figure is Microsoft’s report-specific finding, not a universal rate for all organizations or identity attacks.

Why an organization’s own AI footprint belongs in the threat model

The exposure is not limited to tools used by attackers. Organizations need to know which AI applications, workloads, models, credentials, data flows, and software dependencies they operate, including tools adopted outside formal approval. Google Cloud and Mandiant identify shadow AI and limited AI-asset visibility as practical gaps; GTIG also describes attacks targeting AI assets and AI-related software supply chains.

Without an inventory and clear ownership, teams can miss where sensitive data is sent, which identities can access a model or agent, and which dependencies could affect an AI-enabled service. Treat AI assets as part of the organization’s technology and security inventory rather than as a separate, informal category.

How should security teams adapt?

1. Establish AI governance and visibility

  • Inventory approved AI tools, workloads, models, data flows, owners, and connected services.
  • Identify shadow AI and define which data and tasks may be used with approved systems.
  • Set a review process for new AI applications, integrations, and material changes to existing ones.

Governance is not a substitute for technical controls. It gives security and IT teams the ownership and visibility needed to apply those controls consistently.

2. Constrain agent identities and permissions

Give agents only the access necessary for their defined tasks. Separate agent identities from human accounts, restrict access to sensitive data and critical systems, and require human approval for actions whose impact warrants it. The joint CISA and partner-agency guidance, as presented in CISA’s May 1, 2026 announcement, recommends: “Limiting agent autonomy by ensuring agents are not granted broad or unrestricted access—especially to sensitive data or critical systems.”

Permission design should account for what an agent can do through connected tools, not just what its conversational interface appears able to do. Review access when an agent’s purpose, integrations, or operating environment changes.

3. Fix foundational exposure and identity weaknesses

Prioritize exposed services and web assets, known vulnerabilities, account protection, and weak or reused credentials. AI-enabled methods may make attacks faster, but they do not make these established controls less important. Microsoft’s reporting on password spraying and known exposed assets is a reminder to keep basic security work on the agenda alongside AI-specific defenses.

4. Threat-model AI systems and monitor them continuously

Include AI-specific paths in threat models and security assessments, such as prompt-based attacks, credential theft, privilege escalation, supply-chain exposure, and unintended agent actions. Monitor AI services and their dependencies for unusual access or behavior, and reassess after significant changes. CISA and partner agencies advise layered defenses, strong identity management, oversight, threat modeling, continuous monitoring, and regular security assessments.

5. Use defensive AI with testing and oversight

AI can assist with threat analysis, identifying security gaps, and response, as Microsoft describes. Treat its output as an input to validated security processes: test detections, confirm that automated actions behave as intended, and keep appropriate human oversight. An untested automated response can create operational problems even when it is intended to contain a threat.

6. Set response authority before automating containment

When systems can suspend accounts, isolate devices, or change configurations quickly, decide in advance who can authorize those actions, what conditions trigger them, and how to reverse an error. Define escalation routes, account recovery, and containment responsibilities, then exercise them. This is a practical consequence of combining faster automation with the need for oversight and response readiness—not a claim that every organization faces the same incident tempo.

How to choose what to do first

Sequence work according to exposure and operational capacity. If the organization cannot identify its AI assets or owners, start with inventory and governance. If agents already have access to sensitive systems, review identities, permissions, approval requirements, and monitoring promptly. If exposed services or account weaknesses remain, address those foundational risks in parallel rather than waiting for an AI program to mature.

When comparing a governance-led initiative with an AI-security-tooling-led initiative, assess both against the same questions:

  • Does it cover foundational exposures as well as AI assets and workloads?
  • Can the organization see and control agent identities, permissions, and human approvals?
  • Does it improve visibility across AI systems and relevant software dependencies?
  • Can the team test detection and response procedures, including automated actions?
  • Does the work fit the organization’s risk posture and its capacity to operate the controls?

These criteria help avoid treating a new tool as a substitute for governance, identity controls, or tested incident procedures. The right sequence depends on the organization’s current exposure and ability to sustain the controls.

The strategic shift is speed and exposure, not magic autonomy

Recent reporting supports a measured conclusion: AI is helping automate and accelerate parts of attack operations, while familiar weaknesses and human oversight remain central to security outcomes. Security strategies should therefore combine AI-asset visibility and bounded agent access with strong identity and vulnerability management, continuous monitoring, and tested response procedures.
