AI can save time on specific tasks, but the available evidence does not show that it always saves time overall once prompting, checking, corrections and coordination are counted. A six-month workplace experiment found less time spent on email among people who used an AI tool, while meeting time did not significantly change. Whether your own workflow is faster depends on the task, the quality standard and the effort needed to manage the tool.
What the workplace evidence actually shows
The strongest causal evidence here comes from a six-month, cross-industry randomized field experiment reported by Microsoft Research in April 2025. It involved 6,000 knowledge workers; half were offered access to a generative AI tool integrated with email, document and meeting applications. The findings are specific to that intervention and should not be treated as a forecast for every job or AI tool.

The distinction between the 3-hour user estimate and the 1.4-hour intent-to-treat estimate matters: they answer different questions. Neither figure establishes a universal net saving after all prompting, verification and rework costs. Microsoft Research’s April 2025 study describes work-pattern changes in a particular setting, not a guaranteed productivity gain for every worker.

In Microsoft and LinkedIn’s 2024 Work Trend Index, 90% of surveyed AI users said AI helped them save time. That is a self-reported perception, not an observed causal measure of net time saved. In the same report, 59% of surveyed leaders said they worried about quantifying productivity gains. The figures describe survey responses in 2024, not current adoption or a universal result.

The report also described a six-month randomized control trial across 60 customers and observation of 3,000 individuals in natural work settings. Microsoft reported that Copilot users read 11% fewer emails and spent 4% less time interacting with them overall; they edited 10% more documents in Word, Excel and PowerPoint. Meeting effects moved in both directions across companies. Editing more documents is not, by itself, evidence of better or more valuable work.
These findings are tied to the product and study context described by Microsoft. The survey responses and the trial measures should not be collapsed into one claim: perceived time savings, changes in interaction time and document activity measure different things. Why AI’s effect varies by job and organization
Microsoft Research’s July 2024 synthesis of more than a dozen studies of generative AI in workplaces emphasizes variation by role, function, organization, adoption and utilization. A result for frequent users or one department may not describe a whole company. The synthesis is a reason to evaluate the work people actually do rather than assume one average applies everywhere.

A 2024 National Bureau of Economic Research working-paper listing reports that generative AI assisted 1% to 5% of all work hours, while respondents reported savings equivalent to 1.4% of total work hours. These estimates come from a different population and measurement approach than Microsoft’s experiment, so they are not directly comparable. How to tell whether AI saves time in your workflow
Compare the same task with and without AI, over a comparable workload, using the same quality standard. Count the full task rather than only the time spent producing the first draft.
- Choose a repeatable task. Specify what counts as one completed task, such as drafting a routine email or preparing a first version of a document.
- Record the baseline. Track time without AI and note the expected quality, review requirements and any coordination involved.
- Measure the AI-assisted task end to end. Include time spent writing prompts, supplying context, checking facts, correcting errors, reworking output and coordinating with colleagues.
- Apply the same quality bar. A faster draft is not a time saving if it requires extra repair or fails the standard the task must meet.
- Look at the result, not just the clock. Record whether the saved time became useful output, reduced pressure, or remained as slack. More activity alone does not establish more value.
- Keep the comparison like for like. If comparing tools or workflows, hold the task, time window, quality criteria and workload context constant.
This accounting makes hidden management effort visible without assuming in advance that it cancels the benefit. The sources above do not provide a general numerical estimate for prompting, checking or correction time, or a point at which those costs outweigh task savings.

How managers can evaluate AI without overstating productivity
Start with a defined business problem and process rather than an organization-wide claim that AI makes work faster. Microsoft’s 2024 report recommends involving leaders and employees and prioritizing training. It also describes greater role-specific training among AI power users, but that association does not show that training alone causes time savings.
- Measure a specific workflow before and after adoption, and retain a consistent quality measure.
- Separate the experience of active users from outcomes for everyone offered access.
- Track coordination effects and downstream work, not just the task where AI first appears.
- Distinguish faster completion, greater output and higher-value output; they are not interchangeable outcomes.
