A 504 means a gateway or proxy stopped waiting under its timeout policy; it does not identify which part of an AI request was slow, or prove that the model provider generated the error. To find the cause, correlate the request across the caller, application, gateway and provider, then make their time limits fit inside one end-to-end deadline.
What a 504 tells you—and what it does not
A production call that appears to hang and then returns 504 has exceeded a waiting limit somewhere along its path. That limit may belong to a reverse proxy, load balancer, API gateway or another intermediary. The application or provider may still be working, may have failed to respond, or may have returned a response that an earlier layer did not receive in time.

The status visible to your client identifies the response it received, not necessarily the component that created it. A 504 alone cannot distinguish slow model generation from a stalled connection, application work before the provider call, a gateway limit, or a response that arrived too late for an upstream layer. Diagnose it by tracing the request through the system rather than treating the status as a provider diagnosis.

Which timeout expired?
“Timeout” can refer to several different clocks. Check what each configured value measures before comparing it with the duration of a failed request.

- Connection timeout: How long a client waits to establish a connection to the next service. It does not bound the time spent waiting for a response after connecting.
- Read or idle timeout: How long a client or intermediary will wait without receiving data. A stream that pauses between chunks can hit an idle limit even if its total elapsed time is within another limit.
- First-byte or first-token timeout: How long a layer waits for the response to begin. This is different from the time needed to finish generating a full response.
- Per-attempt timeout: The limit for one request attempt. If a client retries, the total operation can last longer unless a separate deadline bounds all attempts.
- Operation deadline: The total time allowed for the user-facing operation, including downstream calls, retry delays and cleanup.
A client-side timeout does not automatically cancel every downstream operation, and an SDK’s per-request timeout is not necessarily the application’s end-to-end deadline. A request can therefore continue consuming resources after the caller has stopped waiting.
Trace the slow segment before changing limits
Start with one failed request and a correlation ID that is recorded or propagated at every layer. Capture wall-clock timestamps and the responding layer, not just the final status.

- At the caller: Record when the request starts, its deadline, when it ends, and the status and response headers it receives.
- At application ingress: Record when the request reaches the handler, the correlation ID, and when the handler begins returning a response.
- At the outbound call: Record when the application starts the provider request, the configured connection and response timeouts, and the result or exception.
- At the first response data: For a streamed response, record when the first byte or token arrives. Also record when the stream completes or is cancelled.
- At the gateway and proxy: Match the request in access and error logs, including the configured limit, elapsed time, upstream status if available, and which component emitted the 504.
Compare those timestamps with the caller deadline, application handler limit, SDK timeout, proxy or load-balancer limit, gateway integration timeout and any provider-side behavior you can observe. This reveals whether the time went to application work, connection establishment, waiting for the first response data, a quiet stream, retries, or response delivery. If the request ID does not cross a boundary, add propagation or log a clear mapping between the IDs used at each layer.
Set one end-to-end deadline, then fit inner limits inside it
Choose the outer deadline from the user-facing latency objective and your service’s production latency distribution—not from a universal timeout number. Work inward from that deadline. Reserve time for application work before and after the provider call, downstream phases, response serialization and cleanup. Each inner operation should stop early enough for the application to handle the result and return a controlled response before the caller or an upstream gateway gives up.

When retries are allowed, their attempts and backoff delays must fit inside the same total budget. A per-attempt limit by itself does not prevent several attempts from extending the operation past its deadline. If little time remains, starting another attempt may add load without leaving enough time to return its result.
Document the meaning of every limit in configuration and dashboards: connection, idle/read, first response data, per attempt or total elapsed time. Avoid giving several layers independent, poorly coordinated budgets; the outer caller can otherwise abandon a request while inner work is still running.

Check SDK and gateway behavior instead of assuming defaults
Defaults are implementation details, not recommended production budgets. The official OpenAI Python library reference documents a 10-minute default request timeout and two automatic retries for specified connection and HTTP failures. Those figures describe that library’s documented behavior, subject to the deployed version and configuration; they are not a suitable end-to-end deadline by themselves.
Gateway behavior is product-specific too. Cloudflare AI Gateway documents its request timeout in relation to receiving the first response part, rather than as a universal rule for every gateway or stream. Its request-handling documentation also describes configurable retries, up to five retry attempts, and dynamic-routing budget limiting. AWS API Gateway’s API reference lists bounded integration-timeout ranges that depend on API type. Check the behavior and limits for the actual deployed gateway and integration rather than assuming the application’s setting is decisive.

Retry a 504 only when the request and deadline make it safe
A retry can help with an eligible transient failure, but it can also replay an operation, increase latency and load, and multiply attempts if both the SDK and application retry. Before retrying, determine whether the operation is safe to replay and whether enough of the end-to-end budget remains.
- Inspect the SDK’s retry policy before adding application-level retries. Either centralize retries in one layer or account explicitly for attempts and delays at both layers.
- Set a maximum number of attempts and a total retry elapsed-time budget. Include backoff in that budget.
- For temporary rate limiting, honor a valid
Retry-Aftervalue. If it is unavailable or invalid and a retry is appropriate, use exponential backoff with jitter. - Do not retry errors that require a configuration, quota or billing correction. Repeating the same request will not fix those conditions.
- Keep timeout, cancellation, rate-limit and server-error outcomes distinct in logs and metrics. OpenAI’s rate-limit guidance notes that an expired deadline or cancellation can stop retries without returning the associated HTTP error.
A 504 is not, by itself, proof that replaying a request is harmless. Consider whether the operation could have completed upstream even though the response did not reach the caller; design idempotency or other duplicate protection where replay could repeat side effects.
Interpret streaming timeouts by the data that actually arrived
For a streamed response, record at least three events separately: request start, first response byte or token, and stream completion. A first-data timeout measures startup delay; an idle timeout measures a pause between data; a total deadline measures the entire operation. Treating all three as “request duration” can hide the cause of a failure.

Cloudflare AI Gateway documents a request timeout based on receipt of the first response part. Under that documented behavior, receiving the first part before the threshold can mean the gateway continues waiting on the stream. Do not assume another gateway uses the same trigger, or that first output guarantees the stream will finish within the application’s total deadline.
When a gateway helps—and what to compare
A gateway can centralize controls or provide routing and telemetry, but it adds another layer with its own limits and failure modes. Evaluate the deployed product’s actual timeout trigger, retry and fallback ordering, stream and cancellation handling, budget controls, observability, provider support, and applicable maximums. Also account for the operational cost and flexibility of the added layer. The documented OpenAI SDK, Cloudflare AI Gateway and AWS API Gateway behaviors above are specific examples, not an exhaustive comparison of gateway products.
