It is an input to the conversation, not a substitute for collaboration or—on a Scrum team—the Daily Scrum’s purpose of inspecting progress toward the Sprint Goal and adapting the Sprint Backlog.
What an aging-WIP report shows
The Kanban Guide’s May 2025 edition defines four flow measures. The team’s Definition of Workflow establishes when an item starts and finishes, so an age report is meaningful only when those boundaries are explicit.

Age is a leading, in-progress signal: it describes work still underway. Cycle time is retrospective: it describes how long finished work took. WIP and age are related but answer different questions—how many items are active, and how long each has been active. These definitions are from the Kanban Guide, May 2025 edition.

How to use the report in the daily discussion
- Start with the goal or service commitment. Look at the outcome the team is trying to achieve and the current workflow, rather than beginning with individual activity updates.
- Review active items. Look at their age alongside any visible blockers or dependencies. An age report should show unfinished work, not just a list of completed tasks.
- Choose where help matters most. Ask whether the team can swarm on an item, resolve a constraint, or take another concrete next action that improves flow.
- Interpret age against local expectations. Use the team’s own start and finish definitions and historical flow experience. There is no universal age cutoff established by the cited guidance, and an older item is a signal to investigate, not proof it will miss a target.
- Address recurring bottlenecks. If the same constraint repeatedly slows work, revisit the workflow or WIP policy instead of treating the report as a scorecard.
Yuval Yeret’s 2018 Scrum.org article recommends discussing current WIP and work-item age during the Daily Scrum, and describes aging work as a possible flow-risk signal. That is practitioner guidance, not a guarantee about any individual item. Read the article.

What it replaces—and what it does not
The report can replace a progress-oriented status round-robin as the visual focus of a daily meeting. Instead of each person recounting activity in turn, the team can inspect the work itself and coordinate action around items that need attention. Microsoft Learn describes Kanban boards as views of work by workflow state and WIP limits as a way to support focus and reduce context switching. See Microsoft’s Kanban board overview.
For Scrum teams, this does not mean the report replaces the Daily Scrum. Scrum.org describes that event as a 15-minute event for Developers to inspect progress toward the Sprint Goal and adapt the Sprint Backlog. A board review can help the conversation, but the team still needs to inspect the goal and collaborate on its plan. The Scrum.org Daily Scrum explainer describes the event’s purpose and timebox.

The Scrum Guide (2020), quoted by Scrum.org contributor Ryan Ripley in a January 18, 2022 article, states: “The purpose of the Daily Scrum is to inspect progress toward the Sprint Goal and adapt the Sprint Backlog as necessary, adjusting the upcoming planned work.” Ripley’s discussion presents flow metrics as support for a more collaborative Daily Scrum, not a reason to abandon that purpose. Read the article. Scrum.org’s Kanban Guide for Scrum Teams says Kanban in Scrum does not require additional events; flow practices can be applied within Scrum events.
Make the report comparable and useful
Agree on the workflow boundaries before interpreting age or comparing it with other teams. One team’s start point may not match another’s; if the definitions differ, the resulting ages do not describe the same interval. The Definition of Workflow should make clear which state change starts the clock and which state change finishes it.

- Show active work and its start point or calculated age.
- Make blockers and dependencies visible when the team tracks them.
- Use the same workflow boundaries for the items being compared.
- Discuss what action follows from an aging signal, rather than treating age as a performance ranking.
The practice is tool-agnostic: an existing physical board or digital workflow can provide the states and start-time information needed to discuss aging work. A workflow-board or flow-analytics tool may make that view easier to maintain, but no particular vendor or product is necessary to use the method.
