Why Is My AI Gateway Increasing Latency? Troubleshooting Common Causes

An AI gateway can add delay in several places: its queue and policy checks, the DNS/TCP/TLS path to a provider, the provider’s queue, model time to first token (TTFT), or token generation. Measure those stages separately, then segment the results by model, service tier, project, region, consumer, and request size. Percentiles, retry and rate-limit data, cache-hit rates, and token counts usually reveal whether the gateway or the model is responsible.

First identify which part of the request became slow

“Latency” is not one measurement. A request can spend time waiting before the gateway accepts it, moving through gateway policy, connecting to an upstream provider, waiting for the first token, and receiving the remaining output. A rise in one stage can be hidden by stable times in the others.

Stage What to measure Typical clues
Client to gateway DNS lookup, TCP connect, TLS handshake, upload time Regional or consumer-specific spikes; connection and name-resolution errors
Gateway admission and policy Queue wait, authentication, routing, logging and policy duration Delay exists before an upstream request ID; queue depth or concurrency rises
Gateway to provider DNS, connect, TLS, pooled-connection reuse, request write time Timeouts or stale connections; no matching provider request
Provider queue and TTFT Provider-side queue time and time to first token Provider request exists, but the first token arrives later while output size is unchanged
Generation and transfer Output tokens, token velocity, stream completion time Total duration rises with longer answers or lower tokens per second while TTFT is stable

Track TTFT and total request time as separate time series. TTFT answers “how long until useful output starts?” Total time also includes every generated token and network transfer. A gateway can have acceptable TTFT but slow completion because a model emits more tokens, or fast generation with a long provider queue.

Build a trustworthy latency baseline

Compare percentiles, not just averages

Capture a known-good period and compare current P50, P75, P95, and P99 request duration and TTFT. The median describes a typical request; P95 and P99 expose the tail that users experience during bursts, retries, or overloaded connections. OpenAI’s troubleshooting guidance explicitly recommends reviewing P50, P75, and P95 because averages can hide real-user impact.

Use identical definitions on both sides of the comparison: start the timer when the gateway receives the request, stop total time when the final byte arrives, and record TTFT when the first streamed token or non-streaming response body is available. Keep failed requests in a separate series and show timeout duration, rather than treating a timeout as an ordinary completed request.

Filter the population before drawing a conclusion

Analyze one model, one service tier, and one project at a time. OpenAI advises, “Always filter to a single model,” and notes that meaningful troubleshooting requires filtering. A mixed dashboard can make a single slow model, region, or customer appear to be a gateway-wide regression.

  • Group by model and model version or deployment identifier.
  • Separate interactive, batch, and other service tiers.
  • Break out project, API key, consumer, region, and gateway location.
  • Compare request and response token counts, streaming mode, and cache status.
  • Mark deploys, routing changes, traffic bursts, and provider incidents on the timeline.

A useful first query is a matrix of P50, P95, P99, TTFT, error rate, and request volume for each model-project-region slice. A problem confined to one slice calls for a targeted change; a simultaneous shift in every slice points toward shared gateway, network, or provider capacity.

Check rate limits, queues, and concurrency

Recognize throttling that looks like slowness

HTTP 429 responses, rate-limit counters, queue depth, and in-flight concurrency can all make a gateway appear slower even when model generation is unchanged. Some systems queue work briefly before returning an error; clients then retry, adding another wait. Plot 429s and queue depth against latency on the same time axis.

Cloudflare documents fixed and sliding windows and returns HTTP 429 when a limit is exceeded. Its 2026 Unified Billing limit is 200 requests per 60 seconds per gateway; that is a documented service limit, not a universal limit for every gateway or provider. If your traffic exceeds a configured window, reduce bursts, distribute load across permitted capacity, or request an appropriate limit rather than simply increasing client timeouts.

Inspect gateway-side waiting

Record queue-enter, queue-leave, dispatch, and upstream-response timestamps. A growing gap before dispatch means the gateway is saturated or a policy layer is blocking progress. Check worker utilization, event-loop lag, connection-pool occupancy, CPU, memory pressure, and any synchronous logging or inspection step. If only one project or consumer queues, look for per-tenant quotas instead of scaling the entire gateway.

Audit retries and timeout behavior

Count every attempt

For each request, log attempt number, start and end time, reason for retry, backoff delay, timeout value, and final outcome. A request that takes 800 milliseconds three times can present as a multi-second “gateway latency” problem even though each individual attempt is fast. Overlay retry counts with P95 and P99; a tail increase that tracks retries is usually a control-plane issue, not a sudden model slowdown.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Cloudflare’s AI Gateway documentation says automatic retries support a maximum of five retry attempts and retry delays up to 60 seconds. Those are upper bounds for that service, not a recommendation to use them blindly. Unbounded retries, overlapping gateway and client retries, or synchronized immediate retries can multiply traffic and deepen the queue.

Set bounded, coordinated policies

  1. Retry only transient failures that are safe to repeat. Do not automatically replay a request when the provider may have completed a non-idempotent operation.
  2. Use exponential backoff with jitter, and cap both the number of attempts and total elapsed time.
  3. Choose a gateway deadline shorter than the caller’s deadline so the caller receives a controlled result rather than an unexplained socket timeout.
  4. Propagate cancellation to the provider when a caller disconnects or the deadline expires.
  5. Verify whether a timed-out or cancelled request continues consuming provider capacity or incurring usage charges.

Cloudflare defines a request timeout as a way to return an error or trigger a retry when a provider takes too long to respond. Treat that as a deliberate policy choice: a retry may improve availability but can worsen tail latency and spend.

Verify cache effectiveness and streaming assumptions

Look beyond the cache-enabled switch

A cache can reduce latency only when the request is eligible and the key is stable. Check cache-hit, miss, bypass, and revalidation counts; the selected cache key; authorization and variation headers; request method; and whether prompts contain changing fields such as timestamps or random identifiers. A deployment that changes a header or key format can turn nearly every request into a miss without any model change.

Cloudflare documents a 25 MB cacheable request-size limit and a maximum cache TTL of one month (2026 documentation). Requests larger than the limit or older than the configured TTL will not receive the intended benefit. Confirm that your gateway’s limits and eviction behavior match those figures before using them in capacity planning.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Streaming changes what can be cached

Streaming responses are not cached by default in Cloudflare’s documentation. Do not compare a cached, non-streaming response with an uncached stream and attribute the difference to provider speed. For valid cache candidates, define whether you cache complete responses, only deterministic requests, or neither. Never cache personalized or authorization-sensitive output under a shared key.

Separate network and provider delay

Correlate request IDs

Attach a gateway trace ID to every attempt and record the provider’s request ID when one is returned. If the provider dashboard or logs contain a matching request, compare its queue and TTFT timestamps with the gateway’s. A long provider-side interval indicates upstream capacity or model work; a long interval before the provider accepted the request indicates the path between systems.

If no provider request exists, inspect the gateway and egress path first. DNS failures, TCP connect timeouts, TLS negotiation errors, firewall rules, load balancer health checks, and stale pooled connections can prevent dispatch entirely. Also check client and proxy idle timeouts: a proxy may close an apparently reusable connection, forcing a fresh handshake for every request.

Test the path without changing production policy

  • Compare DNS resolution time and returned addresses from each gateway region.
  • Measure TCP and TLS setup separately from application response time.
  • Check connection-pool reuse, pool limits, and connection age.
  • Compare direct provider reachability from the gateway network with the production proxy path.
  • Inspect firewall, NAT, load-balancer, and egress metrics for drops or exhaustion.

Keep tests representative of the production region and protocol. A fast test from a developer laptop does not disprove a regional egress or firewall problem.

Check whether the model is doing more work

Prompt size and reasoning raise TTFT

Rising uncached prompt tokens, larger retrieved context, or more reasoning work can delay the first token. Compare input-token distributions before and after the regression, not only character length. If TTFT rises with prompt tokens while network and gateway stages remain stable, reduce unnecessary context, tighten retrieval limits, or select a model and reasoning setting appropriate to the task.

Output size and token velocity raise total time

Total request time generally increases when the model emits more output tokens. Record output tokens and token velocity (tokens per second) for each slice. Stable TTFT plus more output tokens indicates a longer answer; stable output size plus lower token velocity suggests generation throughput or provider load. Do not use total duration alone to label a provider slow.

Compare reasoning-enabled and ordinary requests separately, because hidden or explicit reasoning can change both TTFT and billed output. Keep model, tier, prompt shape, and max-output settings constant when measuring a change.

A narrow mitigation playbook

  1. Contain the impact. Set a bounded end-to-end deadline, expose a clear timeout error, and prevent callers and gateways from retrying the same request indefinitely.
  2. Stabilize traffic. Smooth bursts, enforce per-project concurrency, and investigate 429s before raising limits. A queue that grows without a bound is a latency amplifier.
  3. Fix retry coordination. Use exponential backoff with jitter, cap attempts, and ensure only one layer owns automatic retries where possible.
  4. Restore valid cache hits. Correct unstable keys or headers, respect authorization boundaries, and exclude streaming or personalized responses unless your design explicitly supports them.
  5. Choose routing deliberately. After confirming a provider-specific slowdown, route latency-sensitive traffic to an approved fallback or alternate region. Confirm that cancellation reaches the original provider and understand duplicate billing or capacity use.
  6. Re-measure by percentile. Compare the same model-project-region slices and verify P95/P99 TTFT, total time, 429s, retries, cache hits, and output tokens after each change.

Use a decision table during an incident

Observed pattern Most likely location Next check
Gateway queue time rises; provider has no matching requests Gateway admission, quota, or worker saturation Queue depth, concurrency, policy duration, and per-tenant limits
429s and retries rise with P95/P99; TTFT for successful attempts is unchanged Rate limiting or retry amplification Window counters, backoff, attempt count, and burst shape
Cache hits fall after a deploy; prompt and model are unchanged Cache key, header, eligibility, or size change Key values, bypass reasons, request size, and streaming mode
Provider request exists; TTFT rises while output tokens stay steady Provider queue or model startup work Provider queue metrics, model, tier, prompt tokens, and reasoning settings
TTFT is stable; total time and output tokens rise Generation workload Output limits, answer length, token velocity, and model selection
No provider request; DNS, connect, or TLS errors appear Network, proxy, firewall, or connection pool Regional DNS, handshake timing, pooled-connection health, and egress controls

Instrument the gateway so the next regression is diagnosable

Emit one structured record per attempt, linked to a request and project. At minimum include timestamps for receive, queue enter and leave, dispatch, first byte or first token, and completion; model and service tier; project, consumer, region, and gateway location; input and output tokens; cache result and key version; provider request ID; HTTP status; timeout reason; retry number and backoff; and connection reuse.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Keep dashboards for request duration and TTFT at P50, P75, P95, and P99. Add panels for queue depth, concurrency, 429 rate, retry attempts, cache-hit rate, DNS/connect/TLS duration, provider-match rate, input and output tokens, and token velocity. Alert on a percentile change within a stable slice rather than on a global average. This prevents a large volume of fast traffic from masking a severe tail regression for one important project.

What a good diagnosis looks like

A defensible conclusion names the delayed stage, the affected slice, and the evidence. For example: “P95 TTFT for model X in the European interactive tier increased from the baseline while gateway queue, DNS, and TLS stayed flat; provider request IDs match, input tokens increased, and output tokens did not.” That points to additional model work, not a gateway network failure. Conversely, “P99 total time increased only for one project, 429s and retry attempts rose, and provider TTFT was unchanged” identifies traffic controls and retry amplification.

Make one narrow change at a time and retain the same measurements afterward. Timeouts, fallback, caching, and retries reduce waiting only when their bounds, eligibility rules, cancellation behavior, and usage consequences are explicit.
