Why Humanoid Robots Depend on a Fragile Supply Chain

Humanoid robots depend on a fragile supply chain because a working machine is not one product from one factory. It is a tightly integrated stack of precision joints, motors, reducers, sensors, batteries, power electronics, structural parts, computers and software. Some of those inputs can draw on mature electric-vehicle and industrial automation supply networks; others, especially robotics-grade force and tactile sensing and highly integrated actuators, lack comparable production depth. A delay, trade restriction or quality problem in one critical part can force a redesign or requalification of an entire joint or robot.

That fragility matters even though production is growing. MERICS estimates that China produced 12,800 humanoids in 2025, about 90 percent of the global total, while emphasizing that most units went to training centers, research laboratories, logistics and manufacturing settings. The same report compared that output with 556,000 industrial robots. Production volume therefore shows an expanding ecosystem, not proof that humanoids are already autonomous, economical or deployed at mass scale.

A humanoid robot is a body-and-brain supply chain

The easiest way to understand the risk is to separate the robot into a physical body and a control brain, then trace the dependencies inside each. Every category has a different supplier base, geography, qualification burden and exposure to upstream materials.

System What it does Typical inputs Why supply can be fragile
Motion Moves and stabilizes joints Rotary and linear actuators, motors, harmonic or RV reducers, bearings, screws, encoders, torque sensors and controllers An actuator combines precision mechanics, sensing, control and thermal management. A problem in one part can invalidate the complete joint.
Sensing Lets the robot perceive its surroundings and its own contact forces Cameras, machine-vision electronics, depth sensors or lidar, inertial measurement units, force/torque sensors, tactile skins, microphones and signal-processing hardware Force and tactile categories do not have the same high-volume scale anchors as automotive cameras, batteries or motors.
Power Stores and distributes energy Lithium-ion cells and packs, battery-management systems, chargers, inverters, converters and wiring EV overlap helps, but pack geometry, thermal limits, safety testing and duty cycles are specific to each robot.
Compute and software Runs perception, planning, control and learning AI accelerators, CPUs, memory, networking, real-time controllers, operating software and models Hardware may be assembled locally while advanced chips and software ecosystems remain dependent on foreign suppliers.
Materials and structure Provides strength, low mass and magnetic force Aluminum and steel structures, precision housings, wiring, rare-earth permanent magnets and other machined parts Processing is geographically concentrated, and trade actions can affect availability even when final assembly is elsewhere.

Why actuators are the critical bottleneck

An actuator is a complete joint, not just a motor

A humanoid joint must deliver torque, speed, position accuracy, low backlash, thermal control and feedback in a package light enough for a moving body. The actuator therefore combines a motor, a precision reducer, bearings, shafts or screws, an encoder, torque measurement, a drive and mechanical housing. Engineers must qualify those pieces as one system. Changing a reducer can alter gearing, heat, stiffness, control tuning and the robot’s software assumptions.

McKinsey identifies actuators as a major cost and performance driver in humanoid supply chains. The same analysis highlights a mismatch between where value is concentrated and where supplier readiness is strongest: a small, highly engineered component can determine the performance of a much larger assembly, yet its production may not have automotive-scale capacity or multiple qualified alternatives.

Precision motion parts have different maturity levels

Harmonic and RV reducers, frameless torque motors, coreless motors, bearings, ball screws and encoders are not interchangeable commodities. They require tight tolerances, repeatable materials, specialized test equipment and long qualification cycles. MERICS’s component map names Chinese examples such as Leaderdrive and Laiful for harmonic reducers; ZD Motor and Zhejiang Shuanghuan for RV reducers; CubeMars, Leadshine and Leader Harmonious Drive for frameless torque motors; and Moons’, Dingzhi and Zhaowei for coreless motors. These are examples identified in that report, not a complete market list or a statement that every humanoid maker has qualified each supplier.

Why sensing is harder than the parts list suggests

Humanoids need more than cameras. A useful machine must estimate body motion with inertial sensors, understand depth and obstacles, detect contact forces at joints and hands, and regulate grip through tactile information. Force/torque sensors measure loads at joints or wrists; tactile arrays detect pressure and contact across fingers or other surfaces. Both have to be calibrated, protected from shock and contamination, and synchronized with control software.

McKinsey specifically describes force and tactile sensing as exposed categories because they lack the scale anchors enjoyed by many EV components. A camera module can often benefit from large mobile, automotive or industrial volumes; a robot hand with many calibrated tactile channels has a smaller and more application-specific market. That makes unit cost, lead time and second-source availability harder to improve quickly.

Sensor integration creates another dependency. A replacement sensor may have a different latency, noise profile, connector, calibration curve or temperature drift. Substituting it can require new mechanical mounts, firmware, control models and safety validation. The result is a supply risk at the interface between hardware and software, not merely a risk of an empty warehouse.

Where electric-vehicle scale helps, and where it does not

Humanoids can reuse parts of the electric-vehicle and industrial-electromechanical ecosystem. Lithium-ion cells, battery modules, battery-management electronics, inverters, DC-DC converters, copper windings, permanent-magnet motors and some cameras are made in much larger volumes for adjacent markets. Existing factories, tooling, process knowledge and safety practices can shorten the path from prototype to repeatable production.

That overlap has limits. A humanoid’s battery must fit a moving torso, survive repeated acceleration and impacts, manage heat in a compact enclosure and deliver power peaks without excessive mass. Its motors and reducers may need a combination of torque density, backlash, size and bidirectional control that differs from a traction motor or factory robot. A supplier that is excellent at automotive volume is not automatically qualified for a particular humanoid joint.

The same mismatch applies to sensing. EV production can support cameras, radar-related electronics and power systems, but it does not create a ready-made, high-volume market for every tactile skin, compact torque sensor or integrated hand mechanism. Shared manufacturing lowers some barriers while leaving the most specialized interfaces exposed.

Geography concentrates the risk

McKinsey’s 2026 analysis estimates that China accounts for approximately 90 percent of global permanent-magnet processing, 40 percent of precision bearings, 35 percent of motors and 30 percent of power electronics. Those are estimates attributed to that analysis, not audited universal measurements, but they illustrate why a disruption in one manufacturing region can affect robot makers worldwide.

Permanent magnets are particularly important because high-torque, compact actuators rely on powerful magnet materials. Processing capacity can matter as much as mining: a robot assembled in another country may still depend on Chinese refining, alloying or magnet production. Export controls, tariffs, licensing rules or shipping interruptions can therefore reach a joint several steps upstream.

China’s broader industrial base is also substantial. McKinsey, citing the International Federation of Robotics in 2025, reports 295,000 new industrial robot installations in China during 2024 and an operational factory stock of approximately 2.03 million robots. Those figures describe the industrial ecosystem, not the number of humanoids. They indicate a large pool of integrators, machine shops, controls expertise and automation customers that humanoid developers can draw on.

Why China has an advantage without being self-sufficient

MERICS reports that Chinese companies account for 63 percent of key companies in the global humanoid-robot component supply chain. That figure refers to the share of identified key companies in its analysis; it does not mean China produces 63 percent of every component or owns 63 percent of the entire market.

The advantage comes from the combination of an EV industry, dense electromechanical manufacturing, domestic demand for automation and the ability to iterate hardware near suppliers. Shorter feedback loops can help developers refine motors, reducers, battery packs and housings together rather than coordinating across distant vendors.

MERICS also describes important limits. Chinese humanoid makers remain dependent on Nvidia’s AI chips and software ecosystem for high-end compute, and they continue to rely on European and Japanese suppliers for some advanced components. Local assembly and a broad component base therefore reduce certain risks without eliminating exposure to foreign technology, materials and qualification bottlenecks.

Trade disputes can turn a technical dependency into a schedule risk

Associated Press reporting in 2025 described concerns that tariffs and Chinese countermeasures could restrict rare-earth magnet shipments, while identifying sensors, semiconductors, batteries and magnets as sensitive inputs. That report is a dated example of exposure, not evidence that every shipment is currently restricted or that any one company necessarily faces a delay.

Agility Robotics chief technology officer Pras Velagapudi told AP, “It’s added some inconveniences to our own supply chain. But it’s also opened up opportunities.” The statement captures the two-sided effect of disruption: a restriction can raise costs and complicate procurement, but it can also encourage new suppliers, regional processing and redesigns that reduce dependence.

AP also reported that Elon Musk warned investors that Chinese restrictions on rare-earth magnet shipments would delay development of Tesla’s Optimus. That is an investor-facing statement reported by AP, not an independently verified delivery forecast. The broader lesson is that a trade measure aimed at an upstream material can affect a robot program even when its software, assembly line and customers are elsewhere.

Production numbers do not equal commercial readiness

MERICS estimates 12,800 humanoids were produced in China in 2025, roughly 90 percent of the global total. It says those units were mainly destined for training centers, research labs, logistics and manufacturing settings. The report contrasts that output with 556,000 industrial robots, a reminder that conventional automation remains far larger and more established.

MERICS characterizes current humanoid deployments as limited, site-specific trials. It identifies precision, dexterity, coordination and cost as barriers, and says humanoids remain far from fully autonomous machines that perceive and respond in real time. A supply chain can therefore be growing rapidly while the end product is still a prototype, pilot or narrowly assigned machine rather than a general-purpose worker.

How to evaluate a humanoid supply chain

Comparing a region, design or sourcing plan requires more than counting factories. Use the following questions for each critical part:

  1. What job does it perform? Classify the part as motion, sensing, power, compute or structure, then identify the failure that would stop the robot.
  2. Where are the supplier and upstream materials? Map final assembly, processing, refining and shipping routes separately. A local vendor may still rely on an overseas magnet, chip or bearing source.
  3. Does a high-volume industry anchor it? EVs and industrial automation can support motors, batteries, power electronics and some sensors. Do not assume that overlap exists for tactile arrays, specialized torque sensors or a custom joint module.
  4. Are alternatives actually qualified? A catalog listing is not a second source. Check dimensional compatibility, performance, calibration, firmware, quality history and the time required to validate a substitute.
  5. What is the integration burden? Account for thermal design, connectors, control tuning, safety tests, software changes and mechanical requalification when a part changes.
  6. What evidence shows real use? Separate a prototype, announced capacity, pilot installation and sustained deployment. Production counts alone do not establish autonomy, uptime or economic productivity.

What manufacturers can do about the fragility

Design for qualified alternatives

Engineers can reduce lock-in by defining interfaces that permit more than one motor, sensor or controller, but interchangeability must be tested rather than assumed. A second source is valuable only when it meets the robot’s torque, heat, accuracy, latency and safety requirements and can be integrated without an open-ended redesign.

Separate commodity scale from robotics-specific qualification

Battery cells, common semiconductors and some power components may be sourced through mature markets, while reducers, tactile sensors and complete actuator modules need dedicated qualification plans. Treating every item as if it had automotive supply depth hides the true bottlenecks.

Track upstream materials and policy

Procurement teams should monitor magnet processing, bearing capacity, semiconductor controls, tariffs and shipping rules, not only the immediate contract manufacturer. A change several tiers upstream can become a production interruption months later because new materials and suppliers require testing.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Build evidence through staged deployment

Small, site-specific trials can reveal whether a component survives real duty cycles, contamination, impacts and maintenance conditions. Scaling should follow demonstrated reliability and serviceability, not only an announced production target.

The practical answer to “Why are humanoids so hard to manufacture?”

They combine many difficult technologies in one moving system. The robot needs high-torque, low-mass joints; reliable perception and contact sensing; safe, dense power; substantial compute; and software that coordinates all of it. Each subsystem has different suppliers and geographic exposures, while the interfaces between them create expensive qualification work. China benefits from unusually deep electromechanical and EV-adjacent manufacturing, yet still depends on foreign compute and some high-end components. Elsewhere, access to advanced chips or specialized sensors does not automatically provide the reducers, magnets, batteries and manufacturing scale needed for a complete robot.

That is why humanoid supply-chain fragility is best understood as a systems problem. More factories and more units can improve availability over time, but broad commercial deployment requires dependable alternatives, validated integration and evidence that robots can perform useful tasks at acceptable cost. Until those conditions are met, a single actuator, tactile sensor, magnet-processing constraint or compute dependency can remain a limiting factor for the entire machine.
