What changes when teams adopt DevOps?
In a release-gate model, much of the testing happens after a batch of development work is finished. DevOps instead connects development, testing, and delivery through repeated feedback. Checks that can run quickly and reliably move into the development loop and continuous integration (CI), so teams can find problems earlier.
Google Cloud describes an approach in which unit tests, most integration tests, and extensive static and dynamic analyses run while an engineer proposes a change. Presubmit checks happen before merge and review. Google Cloud’s approach to change is an example of this workflow, not a requirement that every organization use identical gates.
DORA identifies fast, reliable automated test suites in continuous delivery pipelines as a DevOps capability. Automation distributes repeatable checks across delivery; it does not make every quality question repeatable or reduce quality to a pass/fail result.

How do shift-left and shift-right testing differ?
These practices address different risks. Earlier checks help catch issues before a change is merged. Checks after deployment observe the application in its live, changing environment. Teams can use both, selecting the timing and scope according to the feedback they need and the risks involved.

Microsoft Learn explains that staging can simulate production but cannot fully substitute for it: production includes real customer traffic and infrastructure that continues to change. Its guidance highlights microservices compatibility and post-deployment quality as shift-right concerns. What does QA contribute when checks are automated?
Automation is most effective for checks that are repeatable, have clear expected results, and provide useful feedback quickly. QA expertise helps teams decide what deserves automation and whether the suite remains dependable and relevant as the product changes.
DORA explicitly identifies exploratory testing, usability testing, and test-suite curation as continuing contributions from testers and QA teams. Those activities bring human judgment to behavior that may be difficult to specify in advance: an unexpected workflow, confusing interaction, or set of tests that no longer reflects meaningful risk. In practice, QA can work with developers and operations colleagues to identify risks, choose suitable coverage, improve testability, and investigate what automated results do not explain. This is shared responsibility for quality, not evidence that a dedicated QA role must disappear.
Which capabilities help QA work in a DevOps setting?
The sources support a set of useful capabilities, not a universal job description or hiring checklist. Which ones matter most depends on the software, delivery process, and risks a team faces.

- Automation in CI/CD: design and evaluate repeatable tests that can run as changes move through the pipeline.
- Unit and integration testing: help teams test behavior at appropriate levels and get feedback before merge.
- Static and dynamic analysis: understand how code and running software can be checked as part of development.
- Test-suite curation: keep coverage useful and dependable rather than simply accumulating tests.
- Exploratory and usability testing: investigate unexpected behavior and how understandable a product is to people using it.
- Security testing: contribute to testing practices that are integrated into development, as described in Microsoft’s DevSecOps development and testing guidance.
- Production-quality awareness: work with delivery and operations teams to understand what should be observed after deployment and how to do so safely.
Does DevOps mean QA specialists are obsolete?
No. DORA says testers and QA teams continue to have an important role, while emphasizing that testing is integrated into the delivery process. Automation changes where and how some testing happens; it does not establish that human investigation, usability judgment, or test expertise is no longer needed.
Nor do these practices dictate one organizational structure. The guidance describes capabilities and examples, not mandatory job titles, staffing ratios, or a single division of work across companies. A team might distribute some testing tasks while retaining QA specialists; another might organize responsibilities differently.

How should teams put the change into practice?
- Start with feedback needs and risk. Identify which problems should be caught before merge and which can only be understood after deployment.
- Automate suitable early checks. Add fast, reliable unit tests, integration tests, and analysis to the development and CI workflow where they provide actionable feedback.
- Keep the suite meaningful. Review coverage and reliability over time, and use QA judgment to avoid treating a large test count as proof of quality.
- Preserve human-led evaluation. Plan exploratory and usability testing for questions that fixed expected results cannot answer well.
- Choose production checks deliberately. Decide what deployed behavior to observe, the scope of the checks, and the operational controls needed in the live environment.
- Review the feedback loop. Use failures and observations from development through production to improve tests and the product, rather than treating a single test phase as the end of quality work.
What the evidence does—and does not—say about QA roles
DORA’s 2024 report says AI is affecting software delivery and warns that it can negatively affect delivery stability and throughput; its summary emphasizes fundamentals such as small batch sizes and robust testing. That is a qualitative observation from DORA’s 2024 report, not a 2026 measurement of QA staffing or a statistic about how many roles DevOps changes.
The cited guidance does not quantify a general change in QA headcount or establish current labor-market demand. It supports a shift in testing practices and describes continuing QA contributions, but it cannot determine how every employer should title, staff, or divide those responsibilities.
