Use AI to answer routine questions, capture intent, classify and route cases, retrieve knowledge, draft replies for review, summarize interactions, and send predictable updates. Keep consequential decisions and emotionally sensitive resolutions human-led, and make it easy to reach a person with the conversation context intact.
The choice is not simply AI versus a person. Most organizations can choose among self-service AI, AI-assisted human service, and human-led resolution. The right mode depends on the likely harm of an error, the quality of the evidence, the amount of judgment required, and how reliably a case can be handed to someone who owns its resolution.

How to decide which tasks AI should handle
Assess each task before automating it. A common request is not automatically a safe request: changing a delivery preference is different from disputing fraud or changing access to a financial account.

- Consequence and reversibility: What happens if the answer or action is wrong? Can the action be undone quickly and without significant harm?
- Predictability and evidence: Is this a known workflow with a current, authoritative source of truth, or does it require interpreting unclear facts?
- Judgment and empathy: Does the customer need discretion, reassurance, negotiation, or attention to sensitive personal circumstances?
- Customer choice: Does the customer know when AI is involved, and can they reach a person without having to fight through the bot?
- Handoff and accountability: Can the interaction history and relevant source context travel with the case to a named human owner empowered to resolve it?
Use these answers to select a service mode, rather than treating automation as an all-or-nothing decision.

Three practical service modes
- AI self-service: Handle simple, low-risk requests with reliable answers and straightforward outcomes.
- AI-assisted human service: Let AI retrieve policy, gather context, summarize the case, or draft a reply while an agent makes the judgment and owns the message.
- Human-led resolution: Put a person in charge when stakes are high, emotions are involved, evidence is uncertain, or discretion is necessary.
This three-tier framework is a practical synthesis, not a model mandated by a regulator or a single vendor. Gartner advises against making GenAI the mandatory first step for every issue and says organizations should attempt resolution when confidence is high and a clear route to a human exists (Gartner, August 4, 2026). Deloitte likewise recommends escalation thresholds based on complexity, sentiment, or risk, with context preserved between service tiers; its guidance is specifically about banks (Deloitte Insights).
Good first candidates for AI automation
Start with work where the task, acceptable answer, and recovery path can be clearly defined. An AI system should use maintained company information, surface uncertainty rather than improvise, and avoid committing an action until the relevant facts and permissions have been checked.

Routine answers from approved information
Use AI to answer common questions when the answer is available in a current company knowledge base—for example, established product details or standard service procedures. IBM describes immediate responses to common queries and personalized self-service, while Salesforce describes support grounded in company knowledge (IBM; Salesforce). If the source is missing, outdated, or unclear, the system should say so and offer an appropriate route to an agent rather than invent a policy.

Intake, classification, and routing
AI can recognize a customer’s intent, gather relevant order or case details, classify a ticket, and send it to the appropriate team. It can also give an agent a concise summary so the customer does not have to start over. Salesforce describes ticketing and case routing; IBM describes automated inquiry routing (Salesforce; IBM).
Rank #3
Agent assistance and documentation
For cases that need a person’s judgment, AI can still speed up the work around the decision: retrieve relevant policy and account context, draft a response for review, summarize the conversation, or suggest next steps. The agent should remain responsible for the decision and the message sent to the customer. Salesforce describes response generation and other agent-support workflows (Salesforce).
Routine transactions with clear authorization
Appointment booking, subscription changes, order actions, or document submission may be suitable for automation when the system verifies identity, permissions, applicable terms, and the result before committing. Gartner reported that customers use GenAI for actions such as booking appointments, placing orders, submitting documents, managing subscriptions, and escalating requests. Those examples indicate the types of actions customers expect; they do not show that every action is safe to automate (Gartner, 2026).
Rank #4
Predictable updates and follow-up
Automate case-status notifications, interaction summaries, surveys, and routine follow-ups when the trigger is verified and the message is appropriate to the case. IBM lists these as customer-service uses for AI (IBM). The key distinction is that these updates report a known state; they should not promise an outcome the organization has not confirmed.
When a person should own the resolution
Keep a human accountable when a wrong answer or action could cause material harm, the customer’s situation calls for judgment, or the facts do not fit a defined workflow. AI may help the agent find relevant history and policy, but assistance should not obscure who makes the decision.
Best Value
High-stakes decisions and disputes
In its banking-specific guidance, Deloitte says high-stakes fraud, disputes, hardship, complaints, and complex lending should remain human-led and AI-enabled. It recommends that agents retain accountability for judgment, empathy, and resolution, while AI helps them understand history, find policy, and recommend next steps (Deloitte Insights). Other industries should adapt those examples to their own risks and obligations, rather than assume that the banking categories apply identically everywhere.
Emotionally sensitive or consequential issues
Twilio’s consumer research reports that respondents trusted human agents most for medical assistance (64%), insurance claims (59%), returns or refunds (48%), and billing questions (45%) (Twilio). The page’s report date was not established, so these figures should be read as attributed survey findings, not as a current universal benchmark or a ban on automating any part of those workflows.
Cases that exceed the AI’s evidence or confidence
Transfer the case to a person when the AI cannot find reliable support for an answer, the customer disputes its response, a policy exception is requested, or the conversation becomes distressed or angry. Escalate after repeated failed turns or a loop, too; continuing to repeat a question is not a resolution. Gartner recommends a clear path to a human, and Deloitte warns against escalation loops and recommends carrying context across tiers (Gartner; Deloitte Insights). A useful handoff gives the receiving agent the conversation history, what the system checked, and why escalation occurred.

These survey results help explain why both automation and human access matter. They are not interchangeable: Gartner reports on customers broadly, Deloitte’s results are specific to surveyed bank customers, and vendor research should be treated as attributed survey evidence rather than an independent market census.
| Finding | Scope and source |
|---|---|
| 87% said access to a human agent is essential when companies use GenAI for customer service. | Gartner survey of 3,566 B2B and B2C customers conducted in February and March 2026 (Gartner, 2026). |
| 50% said interactions are easier when companies use GenAI. | Same Gartner survey and customer population (Gartner, 2026). |
| 58% of customers who use GenAI said they had used it to complete a task; the figure was 74% among B2B customers. | Gartner’s figures apply to customers who use GenAI, not all customers; B2B is a subgroup (Gartner, 2026). |
| 70% had used self-service in the past year; among those users, 25% said it resolved at least half of their issues without a human agent. | Surveyed bank customers; the latter figure applies only to self-service users (Deloitte Insights, 2026). |
| 61% cited 24/7 availability and 40% cited faster responses as perceived benefits of AI. | Surveyed bank customers; Deloitte reported fewer respondents associating AI with accuracy, fewer transfers, or better personalization (Deloitte Insights, 2026). |
| 66% of surveyed service organizations reported using agentic AI in 2026, up from 39% in 2025. | Salesforce’s survey of 3,075 customer-service professionals worldwide; this is a vendor survey, not an independent market census (Salesforce, 2026). |
How to implement automation without trapping customers
- Choose a narrow workflow. Start with one task that has a clear source of truth, a defined success state, and a safe way to reverse a mistake.
- Set the authority boundary. Specify what the AI may answer, change, or submit; what requires confirmation; and what must be referred to an agent.
- Define escalation triggers. Include low confidence, missing evidence, high consequence, customer disagreement, sensitive sentiment, policy exceptions, and repeated failure.
- Make handoffs useful. Transfer the transcript, relevant account or case details, sources consulted, and the reason for escalation. Assign a human owner who can complete the work.
- Measure outcomes, not just speed. Track successful resolution, repeat contacts, customer effort, complaints, satisfaction, and retention alongside response time and cost. A quick interaction that creates a second contact is not a successful resolution.
Customer choice belongs in the design, not just in a fallback policy. In Gartner’s 2026 survey, 87% said access to a human agent is essential when companies use GenAI for customer service. The same survey found that 50% said interactions are easier when companies use GenAI, so the practical goal is to offer useful automation without making it the only route to help (Gartner).
