A restaurant company can report strong sales growth while its established restaurants are weakening, because newly opened units or franchise sales are lifting the total. Evaluate the strategy by separating same-store performance from net unit growth, then test whether each new location can earn acceptable returns under realistic food, labor, occupancy, construction and financing conditions.

The most useful analysis combines comparable-sales definitions, transaction and pricing drivers, company-operated and franchised economics, opening and closure history, market evidence and execution capacity. Management’s unit target is an intention; the evidence is what the existing estate and prior expansion actually delivered.

Start by separating the sources of growth

Use a bridge that explains total sales rather than treating one headline percentage as the strategy’s result. At minimum, separate:

  • Existing-restaurant growth: same-store or comparable-restaurant sales from locations that qualify for the company’s stated comparison base.
  • New-unit growth: sales added by restaurants opened during the period, including their ramp-up contribution.
  • Footprint change: gross openings less permanent closures, producing net store growth.
  • Ownership and accounting: company-operated sales recorded as revenue versus franchised restaurant sales that may appear only as royalties, fees or other franchise income.

Systemwide sales often include the sales of franchisees. They therefore can rise faster than the company’s recognized revenue and do not, by themselves, show how much cash the parent collected. Read the company’s accounting explanation and identify whether each metric is company-operated, franchised or systemwide.

A simple diagnostic is to ask whether sales would still be growing if no new restaurants had opened. If the answer is no, the expansion program—not demand at the existing base—is doing the work. That may still be a sound strategy, but it has a different risk profile.

Build a comparable same-store-sales baseline

Same-store sales (SSS), also called comparable-restaurant sales, measure the change in sales from an established group of restaurants. The group is not standardized across the industry, so copy the issuer’s definition before comparing companies.

Check the eligibility rule

El Pollo Loco Holdings’ 2025 filing says a restaurant enters its comparable base after its 15-month anniversary. Jersey Mike’s Subs uses a 425-day threshold for traditional stores. Yum! Brands describes a base of restaurants open for one year or more and includes restaurants that were temporarily closed. Those rules can produce different results even when underlying stores perform similarly.

Verify the period and exclusions

  • Record the fiscal weeks or dates, not just the percentage.
  • Check treatment of temporary closures, remodels, relocations and permanently closed stores.
  • Confirm whether the figure is currency-adjusted and whether it covers company units, franchised units or the entire system.
  • Note fiscal-calendar changes and unusual events that affect the comparison base.

Do not rank unlike SSS figures as if they were identical. Use each company’s history first, then compare peers only after aligning definitions as closely as the disclosures allow.

Decompose sales into visits, price and mix

A reported check increase is not automatically evidence of stronger customer demand. Break comparable sales into the drivers management provides—or estimate them cautiously from the disclosures.

Transactions or traffic

Transactions show whether more visits or orders are occurring. Falling traffic hidden by price increases is a warning sign for a strategy that depends on broad customer adoption. If transaction data is unavailable, say so rather than inferring traffic from sales alone.

Average check

Average check can rise because of menu-price increases, larger baskets, premium products or a shift toward higher-priced dayparts. Compare check growth with transaction growth and mix commentary to identify the cause.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Menu pricing and product mix

Price can protect nominal sales during inflation, but excessive increases may reduce visits or trade customers down. Mix can improve the check while leaving unit economics unchanged if premium items carry lower margins or require more labor.

Digital, delivery and other channels

Digital ordering can add convenience and reach, but a higher digital share is not necessarily incremental demand. Determine whether orders moved from the counter to an app, and subtract delivery commissions, discounts, packaging and labor from the channel contribution. A channel is strategically useful when it produces profitable incremental transactions or improves customer frequency.

Measure the footprint net of closures

Count openings and permanent closures together. Gross openings describe activity; net growth describes whether the estate actually expanded.

Footprint measure Question to answer Why it matters
Gross openings How many restaurants opened, and were they company-operated or franchised? Shows development pace but not whether the estate is larger after closures.
Permanent closures How many locations closed permanently, and why? Reveals weak markets, lease problems, failed economics or strategic pruning.
Net store growth What is openings minus permanent closures? Best first measure of actual footprint expansion.
Store cohort and geography Are new units in mature markets, adjacent territories or untested markets? Indicates how much evidence supports the next wave of openings.

Also distinguish relocations, remodel closures and temporary shutdowns from permanent exits. A company can report positive net growth while its older stores are being replaced or concentrated in a few strong territories.

Test store-level economics and returns

Expansion creates value only when the restaurants and the capital behind them earn an acceptable return. Examine the following measures together rather than selecting one attractive figure.

  • [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by

Average unit volume (AUV)

AUV is useful for comparing cohorts, but confirm the averaging period, whether it includes partial-year restaurants, and whether company and franchised units are combined. High AUV does not prove high profit if rent, labor or food costs are also high.

Restaurant profit or margin

Identify which expenses are included. Some companies exclude pre-opening costs, stock compensation, impairment, depreciation or other items in non-GAAP measures. Reconcile those figures to GAAP results where provided.

Franchisee economics

Franchised growth transfers much of the construction and operating investment to franchisees, but franchisees will slow development if royalties, labor costs, rent or payback periods make new stores unattractive. Look for disclosure of franchisee health, refranchising, closures and development commitments.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Capital intensity and return on invested capital

Estimate the cash required for construction, equipment, deposits, pre-opening labor, technology and working capital. Compare that investment with store-level cash flow and the time needed to recover it. Lease treatment can materially change the apparent return, so document whether occupancy obligations are included.

Keep GAAP and non-GAAP numbers separate, label the calculation period and cohort, and avoid creating a false hurdle rate. The reviewed filings do not establish a universal “good” margin, AUV or return threshold.

Evaluate the expansion engine

Company-operated versus franchised openings

Company-operated openings require more corporate capital, staffing and operating oversight but give the company direct access to restaurant-level cash flow. Franchised openings can accelerate geographic growth with less parent capital, while adding dependence on franchisee financing, site execution and compliance.

Development burden and system maturity

Ask who pays for construction, who owns the lease, what training and supply-chain support are required, and whether the franchise system has enough experienced operators. A young franchise network may have a large theoretical pipeline but limited capacity to open stores successfully.

Site selection and market entry

Review trade-area demographics, traffic patterns, access, visibility, competition, delivery radius, labor availability, utilities and occupancy cost. El Pollo Loco states in its 2025 filing: “We consider the location of a restaurant to be a critical variable in its long-term success and as such, we devote significant effort to the investigation and evaluation of potential restaurant locations.” Treat that as a stated process, then test it against actual new-market sales, closures and impairments.

Pipeline credibility

Compare each announced target with prior targets and actual openings. Separate signed leases and permitted sites from uncommitted ideas. A target that repeatedly slips, or is met only by opening in proven markets, provides weaker evidence for a broad rollout.

Stress-test the strategy’s operating risks

Model the factors that can turn an attractive unit plan into disappointing returns:

  • Food costs: commodity inflation, shortages, product specifications and supplier concentration.
  • Labor: wage rates, benefits, turnover, manager availability, training time and automation investment.
  • Construction and occupancy: building-cost inflation, permitting delays, rent escalators, tenant improvements and interest during construction.
  • Supply availability: whether distribution capacity and approved suppliers can support the planned geography.
  • Competition and demand: local alternatives, cannibalization of existing restaurants and sensitivity to consumer budgets.
  • Debt and liquidity: maturities, covenants, interest expense and the cash needed to fund development or remodels.
  • Capital allocation: whether cash goes to openings, buybacks, dividends, acquisitions, debt reduction or maintenance capital.

Use scenarios rather than a single forecast. For example, test a slower sales ramp, higher labor and occupancy costs, a delayed opening schedule and a lower franchisee opening rate. The purpose is not to predict a universal outcome; it is to identify which assumptions the company must achieve for the plan to work.

Use dated filings as evidence, not as industry benchmarks

The following figures illustrate how to read a disclosure. They are company-specific and period-specific, not targets for every restaurant business.

Company and disclosure Reported fact How to interpret it
El Pollo Loco Holdings, Inc., December 31, 2025 503 locations in nine states Describes the reported footprint on that date; inspect the ownership split and closure history before judging expansion.
El Pollo Loco, fiscal 2025 1 company-operated and 8 franchised openings Shows the mix of development, not the return earned by those units.
El Pollo Loco, fiscal 2026 plan 3–4 planned company-operated and 15–16 planned franchised openings A forward-looking intention, not a completed result; compare it with prior delivery and site commitments.
El Pollo Loco, 53 weeks ended December 31, 2025 0.1% systemwide same-store sales Near-flat system sales at the stated comparable base; determine whether pricing, traffic or mix drove it.
Jersey Mike’s Subs, 13 weeks ended June 28, 2026 2.3% same-store sales growth and 8.1% net store growth Shows positive established-store sales alongside faster footprint growth for that quarter; confirm the company’s 425-day definition and ownership mix.

Yum! Brands describes its long-term approach this way: “We intend to drive long-term growth and shareholder returns primarily through consistent same-store sales growth and new unit development across all of our Concepts.” The statement identifies two intended engines; it does not establish that either engine will meet a particular return level.

Follow a repeatable evaluation workflow

  1. Collect the latest annual and quarterly filings. Record fiscal dates, definitions, unit counts, ownership mix, revenue recognition and any changes in non-GAAP measures.
  2. Create a growth bridge. List comparable sales, transactions, check, price and mix, then separately list openings, permanent closures and net store growth.
  3. Build cohorts. Compare mature stores, recent openings and new markets by AUV, margins, ramp time and closure or impairment history.
  4. Calculate capital needs. Include construction, equipment, deposits, pre-opening costs, technology, working capital and corporate support.
  5. Test franchisee capacity. Review development commitments, franchisee financial health, training and supply-chain readiness.
  6. Check site and market evidence. Compare new-market performance with mature-market performance and investigate cannibalization.
  7. Run downside cases. Lower traffic, higher costs, delayed openings, weaker franchisee participation and tighter liquidity should each be tested.
  8. Compare promises with delivery. Track every prior opening target against actual openings, closures, impairments and returns.

Common mistakes and how to correct them

Using systemwide sales as company revenue

Correct the mistake by separating franchisee restaurant sales from royalties, fees and company-operated revenue.

Comparing incompatible same-store figures

Put each issuer’s eligibility rule, period and closure treatment beside the percentage before drawing a peer conclusion.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Counting only gross openings

Subtract permanent closures and investigate whether net growth comes from healthy new markets or replacement of failed stores.

Treating a rising check as traffic growth

Split transactions from price and mix. A higher check can mask fewer visits.

Accepting a target as proof

Classify plans as forward-looking, then verify leases, permits, franchisee commitments, historical delivery and early unit performance.

Ignoring the cost of growth

Include capital expenditure, occupancy, labor, supply and financing requirements before judging whether a larger footprint creates value.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What a defensible conclusion looks like

A strong assessment states exactly which engine is working and which remains unproven. For example, it might find that comparable sales are stable because of pricing while transactions decline; that net store growth is positive but concentrated in franchised openings; and that new-market returns are not yet demonstrated. That is more informative than labeling the strategy simply “successful” or “aggressive.”

Use consistent company history and genuinely comparable peers, disclose definition differences, and tie every forecast assumption to observed sales drivers, unit economics, market evidence and execution capacity. The central question is whether the organization can open the planned restaurants, staff and supply them, and earn adequate returns without weakening the established base.
