“AI-powered” is not a security qualification. Evaluate the software by the job it must perform, the assets and data it can reach, the decisions it is allowed to make, and the evidence behind its results. Then examine the provider’s controls across the AI lifecycle: secure design, development, deployment and operation.
A sound buying process treats the product as an AI system operating inside your environment, not as a magic detection layer. The checklist below combines the NIST AI Risk Management Framework with CISA and UK NCSC secure-AI guidance so an IT or security team can compare candidates on fit, evidence, privacy, human control and ongoing accountability.

1. Define the security job before discussing AI
Start by writing down the outcome you need. “Uses AI” can describe very different products: endpoint monitoring, identity protection, cloud-workload analysis, network detection, security-operations triage or automated response. A product that is useful for one of those jobs may be irrelevant or unsafe for another.

Specify what must be protected
List the assets in scope: endpoints, identities, cloud workloads, networks, applications, data stores and operational workflows. Ask the vendor to identify exactly which of those it supports, which telemetry it requires and which systems must be integrated. Require a diagram of data flows and trust boundaries rather than accepting a general description such as “protects your environment.”

Separate observation from action
For every alert or recommendation, record whether the system only observes, proposes an action or executes it. Examples include isolating a device, disabling an account, blocking a connection or changing a policy. An automatic action needs a stronger approval, logging and recovery design than an informational alert. Ask which actions require a human decision, which can be restricted by policy and how an operator can reverse them.
Map the real deployment context
Document where the service runs, what components are hosted by the provider and what remains in your environment. Establish requirements for network connectivity, identity integration, administrator roles, data residency and offline or degraded operation. CISA and NCSC guidance is aimed primarily at AI-system providers, but it also asks other stakeholders to apply secure-design and operation principles when making deployment decisions.
2. Use the NIST AI RMF as your evaluation structure
The NIST AI Risk Management Framework organizes work into four functions: Govern, Map, Measure and Manage. Use them as four sections in your procurement file. They are a way to expose risks and assign work, not a certification or a score awarded to a vendor.
Quick wins for a faster PC:
Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Govern: establish ownership
Identify who at the provider owns model security, product security, privacy and incident response. At your organization, name the service owner, security approver and business owner for automated actions. Ask how responsibilities are divided when the product misses a threat, blocks legitimate work or exposes sensitive telemetry.
Governance should include policies for access, change approval, audit retention, vulnerability disclosure and customer notification. Ask for named escalation contacts and the support route for a security incident, not only a sales or account-management contact.
Map: understand use and risk
Describe the users, affected people, protected assets, threat scenarios and consequences of mistakes. Map what data enters the model, what decisions come out and which downstream systems consume those decisions. Include unusual but consequential cases, such as incomplete telemetry, a compromised administrator account, a newly deployed workload or a legitimate process that resembles malicious behavior.

Measure: require testable evidence
Ask how the provider validates detections and response actions for your threat scenarios. Request the test conditions, data characteristics, time period, limitations and handling of false positives and false negatives. A demonstration against your use cases is more informative than a generic accuracy claim. The available guidance does not establish a comparable, product-level accuracy benchmark, so marketing percentages should not be treated as independent evidence.
Manage: prioritize and act
Agree in advance which risks are acceptable, which require a compensating control and which stop deployment. Define thresholds for human review, rollback and disabling automation. Keep a record of exceptions and revisit it when the provider changes a model, data source or connected service.
3. Examine the data lifecycle and privacy controls
AI security products can process highly sensitive content. Ask for a precise account of collection, processing, retention, access and deletion. The NIST framework lists privacy enhancement as a trustworthiness characteristic, but there is no universal retention period that can be assumed for every product.
| Area | Questions for the provider | Evidence to request |
|---|---|---|
| Collection | What telemetry, files, prompts, identities or content are collected? Which fields are optional? | Data inventory and configuration showing collection scope. |
| Processing | Where is data processed? Does any component call an external model or service? | Architecture and data-flow description, including subprocessors. |
| Retention | How long are raw events, derived features, alerts and backups retained? | Retention schedule and deletion procedure. |
| Model improvement | Is customer data used to train or improve models? Can that use be disabled? | Contract language and administrative setting. |
| Access | Which provider personnel, customer roles and support systems can view data? | Role model, access logging and privileged-access controls. |
| Isolation | How are one customer’s data and model context separated from another’s? | Tenant-isolation explanation and assurance evidence. |
| Deletion | What happens when an account, event or contract is deleted, including replicated and backed-up copies? | Deletion workflow and completion record. |
Check that the contractual promise matches the product configuration. A setting that prevents model training is not a substitute for understanding support access, retention in backups or data sent to an integrated service.
4. Test secure design, development, deployment and operation
CISA and NCSC’s joint guidance covers the complete AI-system lifecycle. Ask the vendor to show how those stages are implemented for the product you are buying.

- What abuse cases were considered, including prompt or input manipulation, malicious content and misuse of automated actions?
- How are safety boundaries enforced when the system is uncertain or receives conflicting signals?
- What is the least privilege required for connectors, agents and administrator accounts?
Secure development
- How are model components, training or reference data, dependencies and build systems protected?
- What code review, access control and update-approval practices apply to the product?
- How does the provider receive, investigate and disclose vulnerabilities?
Secure deployment
- Which installation choices affect telemetry, permissions, isolation and internet connectivity?
- Can customers restrict administrative actions, require approval or run the product in a more isolated mode?
- What rollback path exists if an update changes detections or causes operational disruption?
Secure operation
- How are security events, model changes and administrator actions logged and monitored?
- How quickly does the provider investigate vulnerabilities or a suspected compromise?
- How are customers informed about material changes, newly discovered limits and emergency mitigations?
CISA’s secure-by-design roadmap calls for adapting established security practices to AI systems. That means a provider should be able to discuss ordinary engineering controls as well as model-specific protections; “the model is proprietary” is not an answer to a security question.

- [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by
5. Demand evidence for detection and response claims
Ask the vendor to walk through scenarios that resemble your environment. For each scenario, capture the input signals, the model’s output, the recommended or automatic action, the expected time to act and the operator’s review options.
Ask how performance was established
Request product-specific evaluation methods, validation results and known limitations. Clarify whether a result came from a laboratory test, a customer environment, a curated data set or an internal exercise. Ask how the provider handles class imbalance, incomplete telemetry, misleading signals and adversarial content. A single favorable example does not establish reliable performance across your environment.
Make false positives operationally visible
Find out how an analyst sees the reasons for an alert, what evidence is retained and how an alert can be dismissed or corrected. Ask whether corrections affect future decisions and who approves that change. Excessive false positives can exhaust an operations team; false negatives can create a false sense of coverage. Both need a documented response.

Verify the boundary of automation
Have the vendor show the exact control that changes an action from recommendation to execution. Test whether your administrators can require approval for high-impact changes, limit automation to selected assets and disable it during an incident. Record the default behavior, not only the behavior after extensive tuning.
6. Plan for model change and continuous assurance
An AI security product is not evaluated once. Its data, model, dependencies and connected services can change after deployment.
Red teaming and release validation
Ask how the provider conducts red-team exercises and validates releases before customers receive them. Request the scope of testing, the types of abuse considered and how unresolved findings affect release decisions. CISA’s AI roadmap identifies red teaming and secure-by-design work as important areas, but it does not turn either practice into a product certification.

Drift and data-change monitoring
Ask what happens when the environment or input distribution changes. CISA identifies machine-learning drift detection and AI-system assurance as areas of interest. A useful answer explains which signals are monitored, who receives an alert, what threshold triggers investigation and how the system is recalibrated or rolled back.
Change notices and customer control
Establish how customers are told about model updates, changed data handling, new connectors, vulnerabilities and altered automatic actions. Ask whether updates can be staged, tested in a non-production group or delayed while your team validates them. Keep an internal record of the product version and policy at the time of a significant event.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.7. Make accountability and failure recovery explicit
Trustworthy operation requires more than a good first result. Identify who is accountable when the system misses a threat, generates a harmful recommendation or interrupts a legitimate workflow.
- Operator visibility: Can analysts inspect the evidence and reasoning presented for an alert?
- Auditability: Are inputs, outputs, policy decisions, administrator changes and automated actions recorded with usable timestamps?
- Customer controls: Can you limit scope, require approval, revoke access and disable individual integrations?
- Recovery: Is there a documented rollback, restore or manual operating procedure?
- Escalation: Does the provider offer a security incident path with defined response expectations?
- Notification: Will customers receive prompt information about vulnerabilities or incidents affecting the AI system?
CISA and NCSC emphasize ownership of security outcomes, transparency and accountability. Put those principles into contracts, runbooks and acceptance tests rather than leaving them as product-language promises.
8. Put three AI-specific risk classes on the checklist
A CISA-hosted summary of federal guidance groups AI risks into three broad classes. Ask the vendor to address each one for the actual product and deployment, including what remains outside its protection.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsAttacks using AI
Threat actors may use AI to improve phishing, reconnaissance, social engineering, malware or other attacks. Ask whether the product detects the resulting behaviors and what telemetry is required. Do not assume that an AI detector automatically handles every AI-assisted attack.
Best Value
Attacks targeting AI systems
The AI component, its data, interfaces and connected services can become targets. Ask about manipulation of inputs, compromise of model or reference data, abuse of integrations and unauthorized access to model outputs. Require mitigations, monitoring and an incident path for those components.
Failures in AI design and implementation
A system can fail because its assumptions, data, thresholds or implementation are wrong, even without an attacker. Ask how the provider identifies unsafe edge cases, measures uncertainty and prevents an unreliable output from triggering a high-impact action.
The same summary names event detection among critical-infrastructure AI use categories. That illustrates a possible use case; it is not evidence that AI detection is inherently better than other approaches.
9. Compare candidates on six consistent axes
When two or more products remain in contention, use the same questions and evidence requirements for each. The following axes synthesize the risk-management and secure-development guidance; they are not a universal scoring standard.
| Axis | What to compare |
|---|---|
| Coverage and fit | Supported assets, deployment environments, integrations, prerequisites and operational workload. |
| Security and privacy | Data flow, access, retention, tenant isolation, vulnerability response and update controls. |
| Evidence and limits | Product-specific validation, test conditions, known failure modes and understandable performance evidence. |
| Human control | Alert explanations, approval points, automatic actions and the ability to review or reverse decisions. |
| Ongoing assurance | Red-team practice, release controls, drift monitoring, incident response and customer notification. |
| Accountability and operations | Ownership, audit records, support, escalation and fit with existing response processes. |
Score only evidence you can verify. If a supplier will not disclose a test condition, data-use rule or failure-handling process, record that as an unresolved procurement risk rather than awarding a benefit of the doubt.
10. Run a defensible procurement process
- Write the use case: list protected assets, users, threat scenarios, required integrations and unacceptable outcomes.
- Classify actions: mark every proposed action as advisory, approval-required or automatic, and define who can change that setting.
- Issue the same questionnaire: ask every candidate about data, security lifecycle, evidence, drift, incidents and accountability.
- Inspect the data flow: verify collection, processing locations, subprocessors, retention, training use, access and deletion.
- Test representative scenarios: include incomplete signals, legitimate look-alikes and high-impact decisions, not only ideal demonstrations.
- Check failure controls: exercise audit logs, approval gates, disablement, rollback and escalation before production.
- Set acceptance criteria: define evidence, required integrations, privacy settings, notification duties and unresolved risks that block launch.
- Review after deployment: schedule checks for model changes, drift, vulnerabilities, incidents and whether automation remains appropriate.
Questions that should stop a purchase
- The vendor cannot explain what data leaves your environment or how long it is retained.
- Customer data may be used for model improvement, but there is no clear opt-out or contract language.
- Automatic actions are enabled by default and cannot be limited, approved or reversed.
- Performance claims lack test conditions, product-specific evidence or stated limitations.
- There is no clear vulnerability disclosure process or incident escalation route.
- The provider cannot describe release validation, drift monitoring or customer notification for material changes.
- Ownership is unclear when the system misses a threat or disrupts legitimate work.
The strongest candidate is not necessarily the one with the most prominent AI label. It is the one whose scope, data practices, evidence, controls and accountability match your risks—and remain understandable after deployment.
