The right AI email security platform is not the one with the biggest accuracy claim. It is the one that covers the threats your organization actually faces, preserves email authentication and transport controls, gives analysts evidence they can inspect, and proves its value on your own message traffic. Evaluate AI detection as one layer in a control system that also includes SPF, DKIM, DMARC, TLS, content protection, identity controls, and human oversight.
Use the checklist below to compare platforms before procurement, then require a controlled pilot with agreed success measures. No neutral, cross-vendor benchmark or generally applicable price comparison has been established for this market, so vendor claims should not be treated as settled performance facts.

Start with the security layers an AI platform must not replace
Email trust is cumulative. NIST Special Publication 800-177 Revision 1, Trustworthy Email, describes sender-domain authentication, transmission security, and content security as complementary controls. Its purpose is to provide “recommendations and guidelines for enhancing trust in email.” An AI classifier can add context and prioritization, but it cannot substitute for these foundations.

Sender authentication: SPF, DKIM and DMARC
- SPF lets a receiving system check whether a sending IP is authorized for a domain.
- DKIM uses a cryptographic signature to help verify message integrity and the signing domain.
- DMARC connects domain alignment with a policy and reporting mechanism, allowing a domain owner to request monitoring, quarantine or rejection of messages that fail alignment.
Ask whether the platform displays these results per message, explains alignment failures, and preserves useful authentication evidence during investigation. Confirm how it handles forwarding, mailing lists and other legitimate intermediaries: a relay can change the apparent sending path or message headers and affect SPF, DKIM or DMARC outcomes. Trust should be granted only to services that are required and verified.

Transport and content protection
Check how the service enforces or reports TLS for mail in transit. If your organization uses signed or encrypted content, establish how it handles S/MIME or equivalent content-authentication requirements. A platform that strips signatures, breaks encryption workflows or modifies messages without a clear policy can undermine controls that existed before its deployment.
Define the threats and signals you expect it to detect
“AI-powered” is not a threat model. Require a written coverage map that names each threat, the signals used, and the analyst evidence available when a verdict is issued.
Phishing and malicious content
Ask how the system evaluates suspicious URLs, attachments and landing pages. Microsoft Defender documentation, for example, describes malicious URL reputation and detonation as detection methods. For any candidate, clarify whether detonation is performed in a sandbox, how long analysis can delay delivery, and how a verdict changes when a previously benign link becomes malicious. Determine whether attachments are inspected by type, archive depth and password protection, and whether the platform can safely handle cloud-hosted files.

Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Spoofing, impersonation and business email compromise
Business email compromise often uses a legitimate account or a convincing display name rather than an obviously malicious payload. Ask about display-name impersonation, look-alike domains, reply-to mismatches, unusual sender infrastructure, payment or payroll language, and anomalous conversation patterns. The system should show which signals contributed to a high-risk classification instead of presenting an unexplained score.
Account and sender anomalies
Find out whether the platform correlates a message with historical sender behavior, known communication relationships and authentication changes. Ask how it treats a first-time sender, a compromised internal mailbox and a sudden change in sending geography or volume. Verify that these signals can be tuned without creating a broad allowlist that hides future attacks.
Prompt injection aimed at AI assistants
If staff use an AI assistant that reads mail, require controls for prompt-injection attempts embedded in messages. Microsoft lists prompt-injection protection among its detection categories. Treat that as an example of a vendor-specific capability, not proof that every platform has equivalent protection. Ask whether the system identifies instructions that attempt to override an assistant’s policy, exfiltrate data or trigger an unsafe action, and whether analysts can inspect the triggering content safely.

Detection method and evidence matrix
| Threat area | Questions for the vendor | Evidence to require |
|---|---|---|
| Phishing | Which message, identity, URL and attachment signals are combined? | Verdict rationale, matched indicators and analyst drill-down |
| Malicious links | Are reputation, time-of-click checks and detonation supported? | URL history, sandbox result and action timeline |
| Impersonation/BEC | How are look-alike domains, display names and unusual requests detected? | Similarity explanation and relationship or behavior context |
| Spoofing | How are SPF, DKIM and DMARC results combined with other signals? | Raw authentication results and policy decision |
| Prompt injection | Can malicious instructions targeting an AI assistant be isolated? | Safe, reviewable explanation of the detected instruction |
Make verdicts inspectable for analysts
A useful platform lets an analyst move from alert to evidence to action without guessing what the model did. Require a message-level view that preserves headers, authentication results, URLs, attachment details, related messages and the model’s rationale. “High risk” alone is not an investigation record.

Rationale and feedback
Ask whether analysts can record feedback such as true positive, false positive, missed threat or policy exception. Clarify how feedback is used: immediate rule tuning, a local model adjustment, a vendor review queue, or only reporting. The change-control process should show who approved a tuning change, when it took effect and how it can be reversed.
Quarantine and remediation
Confirm that analysts can quarantine a message, release it, delete copies, search for related messages and remediate mail already delivered. Establish whether actions are reversible and whether the platform records the scope, operator, timestamp and result. Test a delayed verdict: a link that becomes malicious after delivery should produce a discoverable campaign and a controlled remediation path.
Human authorization
For destructive or organization-wide actions, require explicit authorization boundaries. Microsoft’s documentation for its phishing triage agent describes configurable identity and access, action authorization, monitoring, review and audit logging. Those are useful questions for every supplier, but they are not universal features. Ask which actions are automated, which require approval, and how emergency access is controlled.
Check deployment and mail-flow fit before judging detection
A technically strong detector can fail operationally if it cannot inspect the right traffic or alters authentication in unacceptable ways.

Coexistence with native controls
Map the order in which native filtering, the AI service, encryption, archiving and downstream security tools process a message. Determine which system owns quarantine, policy conflicts and user notifications. A duplicate scanner can increase latency and alert volume; two systems can also apply contradictory actions.
Message modification and authentication effects
Ask whether links are rewritten, attachments are replaced, headers are added, or message bodies are reconstructed. Each modification can affect DKIM verification, downstream rules and legal or evidentiary requirements. Require a test showing the original and modified headers, the resulting SPF/DKIM/DMARC evaluation, and the behavior of signed or encrypted messages.
Identity and permissions
Use least-privilege access for service accounts and administrators. Check support for single sign-on, multifactor authentication, role-based administration, delegated investigation and separation of duties. Ask how access is revoked when an employee leaves and how service-to-service permissions are reviewed.
Evaluate governance, privacy and explainability
AI email inspection involves sensitive business content, personal data and sometimes regulated information. Obtain contractual and technical answers rather than relying on a general privacy statement.
Data processing and retention
- What message content, headers, attachments, URLs and metadata are processed?
- Where are data and derived features stored or analyzed?
- How long are raw messages, verdicts, prompts, embeddings and telemetry retained?
- Are customer messages used to train shared models, and can that use be disabled?
- Which subprocessors can access content, and how are they changed or notified?
The available vendor documentation describes access, monitoring and audit controls for a particular phishing-triage implementation, but it does not establish common privacy or retention terms across suppliers. Make these items acceptance criteria in the contract.
Auditability and model change
Require immutable or otherwise reviewable logs for administrator access, analyst decisions, automated actions, policy edits and model or detection-version changes. Ask how a past verdict can be reproduced when the model has been updated. An explanation should identify the evidence available at decision time, not merely provide a post-hoc label.

Human override and safety limits
Define who can override a verdict, under what conditions and with what approval. Emergency release and emergency quarantine procedures should be tested, documented and logged. Ask how the system prevents a model or integration from sending mail, changing rules or deleting evidence without an authorized control path.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minuteDesign a buyer-run validation that reflects real risk
Do not select a platform from a vendor accuracy percentage. The official sources reviewed do not provide a neutral, comparable cross-vendor benchmark, and no general detection, savings or attack-prevalence statistic should be treated as established for your environment.
Build a representative corpus
Use appropriately handled samples from your organization, including legitimate newsletters, invoices, executive correspondence, internal mail, partner traffic, marketing campaigns, multilingual messages and known historical incidents. Add controlled examples for phishing, BEC, impersonation, spoofing, malicious links, attachments and prompt-injection attempts. Remove or protect unnecessary personal and regulated data, and document who may access the corpus.
Measure outcomes by threat type
| Measure | What to record |
|---|---|
| False positives | Legitimate messages blocked or quarantined, grouped by business impact |
| False negatives | Threats delivered or missed, grouped by attack technique |
| Detection latency | Time from receipt to initial verdict and to a later verdict change |
| Analyst effort | Investigation time, clicks, escalations and required specialist skills |
| Response quality | Success and reversibility of quarantine, search and remediation actions |
| Tuning impact | Changes in errors and workload after agreed configuration changes |
Run every candidate under the same corpus, mail-flow conditions, user population and success thresholds. Record missed or delayed actions, not only final classifications. A pilot should include a rollback plan and a decision rule for stopping if business mail is disrupted.
Keep awareness difficulty separate from product accuracy
NIST’s Phish Scale is designed to rate how difficult a phishing email is for people to recognize in security-awareness programs. It can help you describe the human difficulty of test messages, but it does not measure an email platform’s detection accuracy. Do not use a Phish Scale result as a substitute for false-positive and false-negative testing.
Compare candidates with a weighted procurement scorecard
Use weights that reflect your threat model and operational constraints. A practical scorecard can include the following axes:
Best Value
| Axis | Evidence to compare |
|---|---|
| Threat and detection coverage | Named threats, signals, inspectable rationale and safe handling of links, files and prompts |
| Integration and deployment burden | Mail environments, routing/API requirements, authentication effects, coexistence and outage behavior |
| Investigation and response | Search, related-message analysis, feedback, quarantine, remediation and reversibility |
| Governance and auditability | Access controls, data handling, retention, model-change records, human approval and logs |
| Measured organizational performance | Threat-specific false positives, false negatives, latency, analyst workload and tuning results |
| Commercial fit | Price, contract terms, support commitments and exit or data-export provisions |
Price and contract terms matter to procurement, but current pricing was not established in the available evidence. Obtain a dated quote for your mailbox count, deployment pattern, retention needs and support tier instead of publishing or relying on a generic figure.
Questions to put in the request for proposal
- Which threats do you detect, and which signals support each verdict?
- Can an analyst inspect the evidence, rationale, headers and related messages?
- How do SPF, DKIM, DMARC, TLS and S/MIME interact with your processing?
- What deployment patterns and mail platforms are supported?
- What happens when your service, an API connection or a detonation engine is unavailable?
- Which actions are automatic, which require approval, and how are they logged?
- How are analyst feedback, policy changes and model updates governed?
- What content and metadata are processed, retained, shared or used for model improvement?
- Can you run a controlled pilot on representative organizational traffic?
- Will you report false positives, false negatives, latency and analyst effort by threat category?
- How can the organization export evidence and safely reverse the deployment?
Common selection mistakes and how to avoid them
Buying a score instead of a control system
A single accuracy number hides threat mix, test conditions and business impact. Demand the underlying corpus, categories and error counts, then reproduce the evaluation locally.
Ignoring authentication after adding AI
Routing and message rewriting can change authentication results. Test the complete mail path, including intermediaries and signed or encrypted content, before enabling enforcement.
Automating irreversible actions too early
Start with alerting or quarantine during the pilot. Move to automated deletion or broad policy enforcement only after authorization, rollback and audit procedures have passed a controlled test.
Allowlisting symptoms instead of fixing tuning
Broad exceptions can conceal an account takeover or look-alike domain. Prefer narrow, time-bounded exceptions with an owner, expiration date and review trigger.
Confusing user testing with platform testing
Human phishing difficulty and machine detection are different measurements. Keep awareness metrics and product metrics in separate reports.
What a defensible buying decision looks like
Select the candidate that demonstrates coverage of your highest-consequence threats, fits your mail flow without weakening authentication, gives analysts inspectable evidence, limits automated authority, and performs acceptably on representative traffic. Require written answers on data handling and retention, then make pilot results and operational workload part of the approval record. If a supplier cannot show how a verdict was reached or how an action can be reversed, its AI label should not outweigh that control gap.
