What to Do When an 8-Bay NAS Runs Slowly

By Freedom251 Team · · 8 min read

Start by isolating the layer that is slow: reproduce the same transfer on a second client, measure the network with iperf3, check for rebuilds or scheduled jobs, then inspect disk and volume health. An eight-bay chassis does not guarantee a particular speed; the NAS model, drives, RAID or filesystem, network link, protocol, encryption, CPU load and workload all determine the result.

Define exactly what “slow” means

“Why is my 8-bay NAS so slow?” can describe several different failures. A single large-file copy, a folder containing thousands of small files, opening a share, a backup application and the NAS administration interface exercise different parts of the system. Diagnose the actual symptom instead of treating every slowdown as a disk problem.

Record a repeatable test

  • Note the client operating system and the NAS operating-system version.
  • Record whether the transfer uses SMB, NFS, AFP, FTP, a synchronization package or an application-specific protocol.
  • Write down the direction (client-to-NAS or NAS-to-client), file sizes and whether the test uses one large file or many small files.
  • Record the negotiated link speed at the NAS, switch and client, plus the network path between them.
  • Capture the time of day and whether the problem appears during backups, replication, indexing, media processing or surveillance recording.
  • Measure the same test before and after every change. Do not rely on a progress-bar impression.

Synology’s diagnostic guidance asks users to document workload and file characteristics, protocol or package, client operating system, test results and the process using the most CPU. That information also makes a support case actionable.

Separate the client and network from the NAS file service

Before changing RAID settings, cache, encryption or drives, prove whether the network can deliver the expected throughput. QNAP calls this the first diagnostic step: “Verify the network link independently of any file protocol. This is the most important first test.”

Repeat with another client and a large file

  1. Use a second computer on the same switch and repeat a sustained copy of a large file in each direction.
  2. Compare the result with the original client using the same share, protocol and file.
  3. If only one computer is slow, inspect that computer’s CPU, storage, antivirus scanning, Wi-Fi signal, driver and background applications before changing the NAS.
  4. If both clients are slow, continue with an independent network test.

Measure the link with iperf3

iperf3 tests the network without SMB or another file protocol. Install it on a client and, where supported, on the NAS or another host connected to the same NAS-side network. Run the server on one host:

iperf3 -s

Then run the client against that host’s address:

iperf3 -c NAS_OR_TEST_HOST_IP

Use the exact commands and package instructions for your NAS operating system. Test one network interface, cable and switch port at a time. QNAP’s procedure also recommends checking interface errors and MTU consistency; Synology similarly says the NAS, client and network devices must use matching MTU values when jumbo frames are configured.

Compare measured throughput with the negotiated link

Link type QNAP iperf3 example What the figure means
1GbE About 940 Mbps (about 117 MB/s) Example network throughput, not a guaranteed file-copy rate
10GbE About 9.4 Gbps (about 1.17 GB/s) Example network throughput; storage, protocol and CPU can reduce file transfers
25GbE About 23.5 Gbps (about 2.9 GB/s) Example network throughput, not a promise for a particular eight-bay NAS

These examples come from QNAP’s troubleshooting article, last modified March 31, 2026. They are useful ceilings for the network test, not independent benchmarks of an array. A 10GbE link can still produce a much slower SMB copy when the disks, RAID layout, encryption, CPU or workload is the bottleneck.

Inspect physical and switch-layer faults

  • Check the negotiated speed and duplex at every endpoint rather than assuming a port is running at its advertised rate.
  • Inspect switch and NAS interface counters for errors, dropped packets or link flaps.
  • Substitute a known-good Cat 5e-or-better Ethernet cable only when link testing or errors point toward the cable. Replacing a cable cannot fix a storage bottleneck.
  • Test a different switch port, keeping the rest of the path unchanged.
  • Disable neither security nor jumbo frames as a blind fix. Change MTU only after confirming every device on that path supports the same value.

Find background work that overlaps the slowdown

NAS transfer speeds often drop dramatically when maintenance or another workload competes for the same disks, CPU or network. Open the storage manager and task or resource-monitoring pages while the slowdown is occurring, not hours later.

RAID repair, rebuild, reshape and scrub

Check whether a pool is rebuilding, repairing, reshaping or scrubbing. QNAP states that RAID scrubbing reads every block on every disk and “can reduce transfer performance by 50% or more while running.” That is QNAP’s troubleshooting guidance, modified March 31, 2026—not a universal measurement for every eight-bay system, array or workload. A rebuild can also make a degraded array responsive but slow until it completes.

Do not cancel a repair or pull a disk simply because copies are slow. Confirm the pool state, follow the exact model’s recovery procedure and verify that a current backup exists before replacing hardware.

Backups, replication and synchronization

Scheduled backups, remote replication and cloud synchronization can consume both disk I/O and network bandwidth. Compare a transfer during the job with an identical transfer after it finishes. If the timing matches, reschedule the job, limit its bandwidth or adjust its concurrency according to the vendor’s controls. Preserve the original schedule so you can reverse the change.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Indexing, media and surveillance services

File indexing, thumbnail generation, media transcoding, antivirus scans, virtual machines, containers and surveillance recording can keep disks or CPU busy. The resource monitor should show whether CPU, memory, disk latency or network utilization rises with the slowdown. Stop or pause one nonessential service briefly only if doing so is safe for the workload, then retest; avoid disabling several services at once.

Check array, volume and drive health

Inspect pool and volume state first

  • Look for degraded, read-only, full, repairing or otherwise abnormal pool and volume states.
  • Check whether a volume is approaching capacity. Synology advises freeing space when volume use exceeds 90%; treat that as Synology-specific guidance, not a universal threshold for every platform.
  • Confirm that the filesystem and RAID level are the ones you intended. Drive count, drive type and RAID configuration all affect performance.

If the pool is degraded, repair it before performance tuning. A degraded array has less redundancy and may be doing recovery work, so changing unrelated settings adds risk without addressing the cause.

Review SMART and per-disk behavior

Read each disk’s SMART health, temperature, error counters and recent test results. QNAP recommends checking SMART when disk throughput appears abnormal. A single disk with retries, errors or unusually low throughput can hold back the array even when the pool reports that it is usable.

Do not replace a disk on speed alone. First correlate the slow disk with SMART warnings, interface errors, compatibility information and the array’s diagnostics. Select any replacement against the exact NAS model’s compatibility list, capacity requirements and RAID-rebuild rules. Keep a verified backup before starting a replacement.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use raw-disk figures only as clues

QNAP’s older transfer-troubleshooting article says sequential raw-disk reads should normally exceed 100 MB/s. That is a vendor rule of thumb from 2022, not a per-drive guarantee and not a substitute for the specifications of your model and disks. A file-copy result below that number can be caused by random I/O, encryption, a small-file workload or the network rather than a failed drive.

Review file-service, security and cache settings

Once the network and physical storage checks are sound, examine settings that add CPU work or alter the path from a client to the disks.

SMB encryption and signing

SMB encryption and server signing improve protection but can reduce throughput on hardware without enough CPU capacity. Check whether the requirement was recently enabled and compare CPU utilization during an otherwise identical transfer. Do not turn off a security control merely to chase a speed number; document the original setting, confirm the risk with your administrator and test any change on a restricted share.

Encrypted volumes and shared folders

Volume or shared-folder encryption can add processing overhead. Determine whether only encrypted data is slow or whether every protocol and volume is affected. The result depends on the NAS processor, encryption implementation and workload, so a setting that is harmless on one model can be significant on another.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

SSD cache

Check whether an SSD cache is healthy, correctly assigned and actually serving the workload. QNAP lists SSD-cache state, raw disk read performance and RAID/filesystem throughput among variables in slow-transfer cases. A cache does not automatically accelerate sequential large-file copies and can introduce its own constraints. Follow the platform’s cache-removal or repair procedure; never detach cache devices casually.

CPU and memory pressure

Watch CPU, memory, disk latency and network graphs during the same test. If CPU reaches saturation while signing, encryption, transcoding or indexing is active, reduce or reschedule one workload and retest. If disks are saturated while CPU and network are idle, investigate the array, drive health and the I/O pattern instead.

Change one variable at a time

QNAP’s explicit caution is: “Do not make multiple changes simultaneously — change one variable at a time and re-test.” Use a written before-and-after log.

Possible action Evidence required first Impact and reversibility
Replace cable or switch port Negotiated link below expectation, errors or link flaps Low risk and easily reversible; no benefit if iperf3 is already healthy
Reschedule backup, replication or scrub Resource graphs and timestamps overlap the slowdown Usually reversible, but changing schedules can affect recovery objectives
Repair a degraded pool Storage manager reports degradation or an active repair Necessary but I/O-intensive; follow the model’s procedure and maintain a backup
Replace a drive SMART or array diagnostics identify a failing or incompatible disk Can trigger a rebuild and risk availability if done incorrectly; use the compatibility list
Change SMB, encryption, MTU or cache settings A controlled comparison shows that setting is the limiting layer May affect security, compatibility or data access; record and test one change

After each change, repeat the same client, protocol, file, direction and network path. If the result does not change, restore the original setting before investigating the next layer.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

When to stop tuning and contact support

Escalate promptly when the NAS becomes unresponsive, a pool is degraded, SMART reports errors, a disk repeatedly drops from the array, or careful isolation finds no bottleneck. Export system and storage logs, save the resource graphs, and provide your test sheet: model and firmware, drive models and RAID/filesystem, client, protocol, link speeds, iperf3 output, file sizes, transfer direction, timestamps and concurrent jobs. QNAP recommends collecting logs when its procedure does not solve the problem, and Synology likewise directs users toward documented diagnostics and support.

Do not apply platform-specific commands, force a rebuild, alter bonding, disable security or change MTU until the relevant manufacturer documentation for your exact model confirms the procedure. An eight-bay NAS has no single “normal” speed independent of those details; the useful outcome is identifying the limiting layer and making the smallest, reversible change that addresses it.
