Before your business relies on a hosted AI model, define the exact workflow, set an acceptable residual-risk level, and verify the provider’s data handling, security, contract, service, and support terms for the specific product and endpoint. Then test representative work and failure cases, deploy with access and monitoring controls, and keep a practical fallback. A provider’s broad “enterprise AI” statement is not proof that a particular plan or configuration is suitable for your operation.
Start with the workflow and the harm it could cause
Do not begin by choosing a model. Begin by describing the job it will perform: for example, drafting support replies, extracting fields from invoices, summarising internal documents, or assisting analysts. Record who will use it, who may be affected by its output, and which human decisions could follow from that output.

Map the information and people involved
- List every input type, including prompts, uploaded files, retrieved documents, images, audio, tool calls, feedback, and telemetry.
- Classify whether those inputs contain personal data, customer records, confidential material, regulated information, credentials, or trade secrets.
- Identify users, administrators, contractors, customers, employees, and other people who could be affected by an incorrect or biased result.
- Document downstream systems that receive model output and whether a person must review it before an action is taken.
Set a risk decision before comparing suppliers
Describe the consequences of an output that is wrong, discriminatory, unavailable, manipulated, or disclosed. Set measurable review thresholds, an owner for the decision, and the maximum residual risk the organization will accept. A low-consequence drafting aid can tolerate more automation than a workflow affecting eligibility, safety, employment, health, finance, or legal rights.
NIST’s AI Risk Management Framework organizes this work around Govern, Map, Measure, and Manage. NIST says the framework is voluntary and is being revised; it is guidance, not a certification or a pass/fail safety result. Its FAQ describes the purpose this way: “The Framework is intended to help developers, users and evaluators of AI systems better manage AI risks which could affect individuals, organizations, society, or the environment.”

Treat the hosted model as a third-party supplier
A hosted integration sends business activity to another organization and may connect that organization to your systems. NIST’s Generative AI Profile (NIST AI 600-1, published July 26, 2024) specifically identifies third-party generative-AI integrations as a source of intellectual-property, privacy, and information-security risk. Apply your normal supplier-risk, procurement, privacy, and security processes alongside model evaluation.
Draw a simple data-flow diagram showing the client application, model endpoint, identity system, connected tools, storage locations, subprocessors, administrators, logs, and downstream systems. Mark where data is encrypted, persisted, copied, transformed, or exported. This exposes dependencies that a model card or sales page will not show.
Verify data handling for the exact service
Ask for written answers that identify the product, plan, region, endpoint, and features covered. “Not used for training” answers only one question; it does not establish that content is not retained, reviewed, processed by a subprocessor, or placed in application state.
Training and improvement use
Confirm whether prompts, outputs, files, embeddings, feedback, and telemetry can be used to train or improve models. Determine whether the setting is opt-in, opt-out, plan-dependent, endpoint-dependent, or unavailable to your account. Ask what happens to data supplied through connected tools and support channels, not just the primary chat or API request.
Abuse and safety monitoring
Ask what content can enter abuse-monitoring or safety-review logs, which personnel or systems can access it, and how long it remains available. OpenAI’s API data-controls documentation, accessed October 13, 2026, states that default abuse-monitoring logs may include customer content and are retained for up to 30 days, subject to exceptions. That is distinct from application state, and endpoint-specific zero-data-retention eligibility can differ. Treat this as a product-specific statement to verify against your account and agreement, not as a universal rule.

Application state and persistent content
Identify features that create chat history, saved conversations, files, vector stores, assistants, projects, evaluation sets, or other persistent state. For each feature, record the storage location, administrator access, deletion method, backup behavior, and retention period. A request that is not used for training can still remain in a saved workspace or operational log.
Retention, deletion, and exceptions
Determine whether your organization can set retention periods or request deletion, whether deletion covers backups and derived artifacts, and whether the control applies to every endpoint and feature you plan to use. Record exceptions for legal obligations, abuse prevention, safety investigations, billing, and dispute handling. Anthropic’s commercial-product retention guidance, accessed October 13, 2026, describes deletion of API inputs and outputs within 30 days by default, with stated exceptions; saved conversations in work products follow a different retention model. Confirm the rule for your organization, feature, and signed terms.

Subprocessors, locations, and transfers
Request the current subprocessor list and a data-flow description showing which entities process content, where it is stored and processed, and what international-transfer mechanism or residency commitment applies. Check whether a new subprocessor can be added without notice or objection rights. Ask whether support personnel can access content and under what approval and logging controls.
Contractual privacy commitments
Match every answer to the applicable data-processing addendum, confidentiality clause, breach-notification commitment, deletion obligation, and audit or assistance provision. A help-center article can explain a setting, but the agreement determines what the provider is obligated to do.
Demand security and assurance evidence
Request current security and privacy documentation, independent assurance reports where available, incident-response procedures, notification timelines, access-control design, encryption details, vulnerability-management information, business-continuity plans, and technical documentation for the API or application. Ask how privileged access is approved, monitored, and revoked, and whether your administrators can enforce single sign-on, multifactor authentication, role-based access, network restrictions, and key management.

The UK Information Commissioner’s Office guidance on contracts and third parties advises seeking guarantees about information, coding, or models and requesting comprehensive documentation. Its legal application depends on your jurisdiction and role, but the procurement principle is broadly useful: obtain evidence that is specific enough to evaluate and enforce.

For every material promise, record the document name, version or access date, covered service, and whether it is incorporated into the contract. A marketing page may describe a business-wide policy while an API, regional deployment, trial account, or newly released feature follows different rules. Escalate unresolved differences to legal, privacy, and security owners instead of treating a general statement as approval.
Check reliability, support, and remedies in the agreement
Do not accept a headline availability percentage without its contractual definition. Examine the measurement window, excluded events, scheduled-maintenance treatment, regional scope, rate-limit behavior, and whether partial degradation counts as downtime.
| Service term | Questions to answer |
|---|---|
| Availability | How is uptime measured, for which endpoint and region, and what exclusions apply? |
| Support | Which tier do you receive, what are response and restoration targets, and is support available during an incident? |
| Escalation | Can you reach a technical or security escalation team, and how are severity levels defined? |
| Remedies | Are service credits the only remedy, and do they cover repeated or prolonged failures? |
| Maintenance and suspension | How much notice is required, and when may service be suspended for security, abuse, billing, or capacity reasons? |
| Incident communication | When will the provider notify you, what details will it provide, and how will updates be delivered? |
| Change control | Can the model, API behavior, limits, pricing, or terms change without a migration period? |
NIST’s Generative AI Profile names service-level agreements as one possible tool for third-party transparency and risk management. The protection comes from the definitions and remedies in your agreement, not from the existence of an SLA label.
Test the task, not the brand
Run a buyer-controlled evaluation before granting the model an operational role. Build a test set from representative inputs, user groups, languages, document formats, edge cases, and known failure modes. Keep a versioned record so a later model or service change can be compared with the approved baseline.

- Define acceptance criteria. Specify accuracy, completeness, citation or extraction requirements, unacceptable hallucinations, response time, cost limits, and the percentage of cases requiring human review.
- Include difficult and adversarial cases. Test ambiguous instructions, missing fields, contradictory documents, sensitive information, prompt injection, malicious attachments, unsafe requests, and attempts to make the model reveal hidden context.
- Measure consistency. Repeat equivalent inputs, vary formatting and language, and record output differences. Test rate limits, concurrent requests, long context, tool failures, and degraded network conditions.
- Check privacy behavior. Use controlled data to test whether the system exposes information from another user, conversation, file, retrieval source, or tool. Verify that logs and administrative views follow the promised access rules.
- Test outage and fallback behavior. Simulate timeouts, quota exhaustion, malformed responses, provider errors, and an unavailable endpoint. Confirm that the surrounding application fails safely rather than silently approving or discarding work.
- Document and approve residual risk. Record methods, results, limitations, reviewer workload, and the person who accepted the remaining risk. Repeat testing after material model, prompt, retrieval, tool, or service changes.
NIST’s profile calls for robust, iterative, documented testing, evaluation, validation, and verification informed by representative AI actors. NIST’s Playbook provides suggested actions aligned to the four functions, but NIST explicitly says: “The Playbook is neither a checklist nor set of steps to be followed in its entirety.” Adapt the work to the consequences of your workflow.

Limit access and data
- Use least-privilege service accounts and separate development, test, and production credentials.
- Permit only approved data classes and redact secrets, unnecessary identifiers, and credentials before submission.
- Require multifactor authentication and role-based administration; prohibit shared accounts.
- Log prompts, outputs, approvals, tool calls, errors, and model versions only as far as your privacy and security assessment permits.
Assign ownership and monitoring
Name owners for the workflow, data protection, security, model evaluation, vendor management, and incident response. Monitor quality, refusal rates, latency, errors, usage, cost, unusual access, and harmful or privacy-relevant events. Define thresholds that trigger human review, suspension, reconfiguration, or rollback.
Control changes
Find out how the provider announces model retirement, version replacement, context-window changes, safety-policy changes, rate-limit changes, and pricing changes. Decide who approves a new version and what evidence requires retesting. Pin a model version where possible, while recognizing that hosted services can change surrounding systems even when an endpoint name remains the same.
Plan portability, termination, and fallback
Ask what you can export: prompts, outputs, files, embeddings, metadata, evaluation records, audit logs, configurations, and application state. Identify proprietary formats, retrieval indexes, prompt dependencies, tool schemas, and orchestration code that would make migration difficult. Estimate the time, engineering effort, revalidation work, and cost of moving to another provider or an internally managed alternative.

Confirm termination notice, data-return and deletion procedures, assistance during transition, continued access to logs needed for investigations, and written deletion confirmation. Keep a human or alternate-provider path for any workflow where interruption or unreliable output could cause material harm. A fallback that has never been tested is not an operational fallback.
Best Value
Compare options on the same evidence
When evaluating multiple hosted services or deployment arrangements, use one evidence matrix rather than comparing marketing claims:
| Axis | Evidence to compare |
|---|---|
| Data terms | Training or improvement use, content retention, application state, deletion, subprocessors, geography, special-control eligibility, and exceptions |
| Security and assurance | Access controls, encryption, incident response, independent assessments, documentation, and customer audit evidence |
| Reliability and support | Contract-defined availability, support response, escalation, remedies, maintenance, and suspension conditions |
| Task performance | Buyer-run representative tests, failure modes, human-review burden, latency, limits, and model-change process |
| Operations and portability | Integration effort, logging, access management, fallback, export, migration, and termination |
| Commercial fit | Total cost at expected usage, predictable capacity, rate limits, overage behavior, and terms governing changes |
Include the cost of evaluation, human review, monitoring, security controls, incident handling, migration, and downtime—not only per-token or subscription charges. No universal “best” hosted model is established by these criteria; suitability depends on the workflow and the evidence you can verify.
Use a written go/no-go record
Before production access, retain a short decision record containing the workflow description, data classification, risk owner, approved configuration, provider documents, contract version, test results, known limitations, review thresholds, fallback procedure, change triggers, and residual-risk approval. Set a review date and an event-based review trigger for incidents, material service changes, new data types, new jurisdictions, or a change in who is affected.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minuteIf the provider cannot answer a material question for the exact service, the correct result is not an assumption. Restrict the use case, add compensating controls, obtain a contractual commitment, or do not rely on that service until the gap is resolved.
