Before moving real-estate leads, treat the CRM change as a controlled data and workflow migration—not a contacts-only upload. Inventory every record and relationship you rely on, agree on how the destination will represent them, clean and back up the source, test a representative sample, reconcile the results, and cut over only when lead routing and ownership have been accepted.
1. Inventory everything in the old CRM
Start with a written inventory, not an export button. A contacts-only file can omit the context agents need to follow up, qualify, and close a deal. Ask the current vendor exactly which objects, fields, relationships, attachments, and history its export can include. Export limitations discovered after the contract ends are difficult to repair.

Record the core lead and contact data
- Lead and contact totals, including archived, unassigned, and inactive records.
- Names, phone numbers, email addresses, addresses, preferred contact methods, language, and consent or communication-preference fields.
- Record owners, teams, territories, referral sources, campaign sources, tags, and lifecycle or pipeline stages.
- Creation dates, last-contact dates, qualification dates, and any stable source-system IDs that the destination can retain.
Capture the context agents use every day
- Notes, call logs, emails, text-message records, appointments, tasks, reminders, and next actions.
- Deals, opportunities, transactions, offers, contracts, commissions, and links between those records and the people involved.
- Custom fields such as property type, price range, financing status, buying or selling timeframe, preferred neighborhoods, and lead temperature.
- Documents, photos, listing references, and other attachments, noting whether the export includes the files or only links.
Check real-estate objects and connected systems
Some real-estate platforms store more than people and deals. Determine whether listings, listing media, agent identities, landlord or property-management records, and transaction milestones are in scope. List every web form, property portal feed, advertising source, calendar, telephony service, email account, accounting connection, reporting pipeline, webhook, and automation that reads or writes CRM data.

For each item, label it required for operations, useful history, archive-only, or unsupported. That classification prevents an expensive attempt to reproduce data the new system cannot use while protecting the history agents genuinely need.

2. Define what the new CRM means before importing
Do not import into an empty destination and hope its defaults fit your brokerage. Create users, teams, roles, permissions, fields, pipelines, and stages first. A migration succeeds when the destination preserves meaning, not merely when it accepts rows.
Build a field-and-object map
Create a mapping sheet with one row per source object or field and these columns:
| Mapping decision | What to document |
|---|---|
| Source object and field | Original name, data type, allowed values, and whether it is required. |
| Destination object and field | Where the value will live and whether the destination field is standard or custom. |
| Transformation rule | Format changes, value conversions, concatenation, splitting, timezone handling, or default values. |
| Association | How the record remains linked to its contact, deal, listing, task, activity, or agent. |
| Owner | User or team assignment, including what happens when the old owner no longer exists. |
| Disposition | Import, archive, exclude, or retain only in the source backup, with a reason. |
Resolve status, ownership, and conflict rules
- Map every old status to one new stage. Do not silently place unknown values into a generic “New” bucket.
- Decide how duplicate people are merged and which record wins when phone numbers, emails, notes, or stage values conflict.
- Choose a system of record during the transition. If both CRMs are edited, specify which timestamp or source has priority.
- Define how contacts stay connected to multiple deals, properties, tasks, and activities.
- Preserve stable identifiers in a dedicated field when the destination supports them; they make reconciliation and future troubleshooting much easier.
Unsupported history must be explicit. For example, if the old platform exports activity dates but not message bodies, map the dates and document the missing content rather than implying that the complete conversation history migrated.

3. Clean the data and protect an untouched backup
Cleaning should improve usability without destroying evidence. Work from a copy of the export, and keep the original, dated export unchanged. Restrict access to files containing personal lead information and follow the brokerage’s security, retention, and access policies. Privacy, consent, cross-border transfer, and retention duties vary by jurisdiction; confirm them for the locations in which the team operates rather than assuming a vendor guide settles the legal question.
Standardize before deduplicating
- Normalize phone numbers with the correct country code, email casing, address abbreviations, dates, currencies, and timezone.
- Use one controlled vocabulary for lead source, property type, lifecycle stage, priority, and region.
- Separate invalid, unreachable, opted-out, and genuinely inactive records so they are not confused with qualified prospects.
- Identify duplicate people using a combination of email, normalized phone number, name, and address; do not merge on name alone.
- Review records with multiple owners, conflicting stages, or several active deals manually.
Document exclusions and transformations
Maintain a change log listing excluded rows, merged IDs, converted values, deleted test records, and fields that could not be transferred. Decide deliberately whether obsolete records belong in the destination. Copying every historical row can pollute assignment queues and reports; excluding records without a documented rule makes later audits impossible.
A backup can be stored on an encrypted, access-controlled drive or approved cloud location. The important requirement is a usable, retrievable copy—not a particular device. Test that the files open and that the export format can be read by the people responsible for recovery.

4. Test a representative import, not just a clean sample
Before loading the full database, run a pilot import. The sample should include ordinary records and difficult edge cases, because a simple contact rarely exposes mapping failures.
Include these test cases
- A lead with every important custom field populated.
- A person linked to multiple deals, listings, tasks, and activities.
- A record with no owner, a departed agent, or an owner who maps to more than one destination team.
- Duplicate contacts with conflicting values and a record with an unusual or obsolete status.
- Missing phone or email data, international numbers, non-ASCII names, long notes, and attachments if those are operationally important.
- Recent and old records so date, timezone, and history behavior can be compared.
Review the pilot systematically
Inspect imported fields, engagement data, relationships, ownership, permissions, attachments, and error logs. Confirm that notes remain attached to the intended person, an activity appears on the correct timeline, and a deal still points to the right contacts and property. Check whether empty source values were converted to meaningful blanks or incorrectly replaced with defaults.
HubSpot’s CRM Data Migration Pilot Checklist expresses the core review plainly: “Review imported test objects for correct field mappings, associations and engagement data.” Treat that as vendor guidance, not an industry certification, and add the checks your brokerage’s workflows require.

Reproduce the workflows that matter
- Submit a test web form and verify that the lead lands in the intended pipeline, receives the correct owner, and triggers only the approved notifications.
- Create or update a lead from each major portal or advertising source and confirm source attribution.
- Schedule a task, change a stage, add a note, and send a permitted communication; verify each event appears on the correct record.
- Move a test opportunity through the pipeline and check required fields, automations, reports, and permission boundaries.
- Test reassignment, duplicate handling, and an opt-out or suppression rule before real leads begin flowing.
5. Reconcile the full import and set acceptance criteria
A successful upload message proves only that the destination processed a file. Reconciliation proves that the brokerage can work from the new CRM.
Compare counts by object
Compare source and destination counts for leads, contacts, companies or households, deals, listings, tasks, activities, attachments, and any other in-scope object. Explain every difference as an intentional merge, exclusion, unsupported record, rejected row, or duplicate created by the import. Compare counts by owner, stage, source, and date range as well as total counts; a matching grand total can hide a broken assignment or pipeline mapping.

Spot-check meaning and relationships
- Review high-value active leads, recently contacted leads, long-running opportunities, and a random sample of ordinary records.
- Verify names, contact methods, source, stage, owner, next action, notes, and recent activity against the backup.
- Confirm that every sampled deal, task, listing, and activity is attached to the intended people and not merely present somewhere in the destination.
- Check dashboards, saved views, reports, role permissions, and queues used by agents and managers.
Write a go/no-go record
Name the person who accepts the migration and define stopping conditions in advance. Examples include missing active leads, incorrect owners, broken portal intake, lost required notes, duplicate rates above the agreed threshold, or an inability to restore the source data. Record open defects, their owners, and whether each defect blocks launch.

6. Plan cutover, routing, and recovery
Cutover is the moment new activity begins writing to the destination. Choose a window, freeze or tightly control edits in the old CRM, and tell agents exactly where to work. Decide when web forms, portal feeds, advertising integrations, calendars, email capture, and automations switch over. A short period in which two systems accept new leads requires a documented reconciliation process; otherwise one system will contain records the other never receives.
Assign ownership during the change
- Name a go/no-go owner with authority to delay launch.
- Publish the destination owner and routing rules, including fallback ownership for unassigned leads.
- Give agents a clear procedure for leads received during the freeze or transition window.
- Monitor new submissions, failed integrations, duplicate creation, notifications, and queue backlogs immediately after activation.
Keep a practical rollback path
Retain access to the old CRM or a usable archive until final reconciliation and business sign-off are complete. Define what “rollback” means: restoring the old intake feeds, reopening the old system for edits, importing post-cutover changes back into it, or operating from an approved export while defects are fixed. A rollback plan that depends on an inaccessible account or an untested backup is not a recovery plan.
Ask vendors about portal-specific behavior
For every real-estate portal connection, ask whether the new integration replaces an existing feed, whether historical leads are included, how listings and media are transferred, and whether user or agent identifiers must match. Confirm what happens to leads that arrive during approval and whether the portal retains a dashboard copy.

There is no universal duration. The schedule depends on record volume, data quality, custom objects, integrations, vendor queues, approval steps, testing, and how quickly the brokerage can resolve mapping questions.
One dated example is PropSpace’s UAE-specific guide, published July 10, 2026. It describes approximately 14 working days for its data import after completed templates are received, with portal connections adding three to five business days depending on approval. Its described Property Finder process includes live listings and up to the last 90 days of leads; it says other portal leads begin flowing after the new feed goes live while existing leads remain available in those portals’ dashboards during the transition. These figures and behaviors apply to that vendor’s UAE workflow, not to CRM migrations generally. Ask your own provider for a written schedule tied to your objects, integrations, approvals, and acceptance tests.
Quick Recap
Questions to put in the migration statement of work
- Which objects, fields, associations, activities, attachments, and historical dates will be exported and imported?
- What are the limits for custom fields, long notes, media, email history, tasks, and portal records?
- How are duplicates detected, merged, logged, and recovered?
- Can the vendor provide a sandbox or test import, an error report, and a re-import procedure?
- How will users, roles, ownership, teams, and departed agents be mapped?
- Which integrations require new credentials, matching identifiers, portal approval, or a feed replacement?
- What support is available during cutover, and who owns defects discovered after launch?
- What export or archive will remain available if the project is paused or reversed?
