Choose an AI agent platform by proving it can run one important enterprise workflow safely, not by counting features in a demo. Define the workflow, data, decisions, permissions, tools, approval points and failure cases first. Then give every vendor the same controlled pilot and require evidence about identity, access, data handling, integrations, human oversight, audit trails, security, deployment, interoperability and total operating cost.

Start with a real workflow, not a feature tour

An enterprise agent is valuable only when it produces a reliable business outcome under your organisation’s constraints. Select one workflow with a measurable result and a named business owner before comparing products. Examples might include triaging procurement requests, preparing an access-review package, routing customer cases or reconciling an internal report. The example is less important than choosing work your team actually performs.

Write the workflow specification

Document the starting event, source systems, expected output, decisions the agent must make, actions it may take and the person accountable for the result. Record normal cases, incomplete inputs, conflicting records, policy exceptions, unavailable systems and requests that must be refused. Include a target such as processing time, accuracy threshold, reduction in manual handling or percentage of cases escalated.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Inputs: Identify the records, messages, files and user context the agent receives.
  • Decisions: Separate routine classifications from decisions with financial, legal, employment, safety or customer consequences.
  • Actions: List every read, write, send, approve, update or external call the agent could perform.
  • Outcome: Define what a correct result looks like and who accepts it.
  • Exceptions: Specify when the agent must stop, ask for clarification, request approval or transfer the case to a person.

This specification becomes the same test script for each vendor. It also prevents a polished demonstration from hiding gaps in your actual process.

Map data, decisions and authority before selecting a platform

Agent risk comes from the combination of data access, model behaviour and the ability to change systems. Draw a simple flow from the user’s request through retrieval, model processing, tool calls, approvals and the final record. Mark where information crosses a trust boundary, where a decision is made and where an irreversible action occurs.

Classify the data

Label each source by sensitivity and usage rights. Distinguish public material from confidential business records, personal information, regulated data, credentials and secrets. Ask whether retrieved content can be used for model training, how long prompts and outputs are retained, where processing occurs and which subcontractors can access it. These terms are configuration- and contract-specific; obtain the vendor’s written commitments for the exact service and region you would buy.

Separate recommendations from actions

A platform may draft an answer, recommend a change or execute the change. Test these modes separately. A low-risk draft can often be reviewed asynchronously, while deleting a record, changing a payment detail or sending a regulated communication should require an explicit approval gate. Your design should state which actions are prohibited, which are allowed automatically and which need named approval.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Identity and permissions: determine who the agent is

Ask which identity the agent uses for every operation. It might use a shared service account, a workload identity, the requesting employee’s identity or a combination. Each choice changes accountability and the blast radius of a mistake. NIST’s AI Agent Standards Initiative, announced on February 17, 2026, identifies agent identity, security and interoperability as active standards work. Treat identity design as a procurement requirement rather than an implementation detail.

Questions to demonstrate

  • Can the agent act on behalf of an individual user with that user’s current permissions?
  • Can access be denied by default and limited to approved data sets, tools and endpoints?
  • Are permissions scoped by user, task, workflow and tool instead of granting broad application access?
  • How are temporary credentials issued, rotated and revoked?
  • Can administrators see and disable an agent, a tool connection or a single workflow without taking down unrelated work?
  • Do action logs record the requesting user, agent identity, policy decision, tool and target resource?

Request an identity-and-access design, policy configuration and action-log samples. Ask the vendor to demonstrate a permitted request, a denied request and an attempt to reach an unapproved resource. A screenshot of a role editor is not evidence that runtime enforcement works.

Data handling and grounding

Grounding connects an agent to enterprise information, but retrieval does not automatically preserve the source system’s controls. Verify whether a user can retrieve only records that user is authorised to see, whether group membership is evaluated at request time and how deleted or reclassified content is handled.

Trace the data path

Require a data-flow diagram showing ingestion, indexing, retrieval, model processing, caching, storage and deletion. Clarify which components run in your tenancy, which are operated by the vendor and whether data leaves your chosen region. Ask how prompts, retrieved passages, tool inputs and outputs are retained, encrypted and isolated between customers.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Test grounding, not just answer quality

Create cases where the correct response depends on a current policy, a restricted record or a conflict between two sources. Include a request for information the user is not entitled to see. Check whether the agent cites or identifies the source it used, refuses unsupported claims and handles stale or contradictory records. Record both the answer and the access decision; a fluent response can still be a security failure.

Tools and integrations determine what the agent can actually do

List the enterprise systems the workflow touches: identity, ticketing, finance, customer records, collaboration, files, databases and external services. Ask how each connector is discovered, authenticated, authorised, versioned and monitored. AWS Prescriptive Guidance describes security, observability and discoverability as concerns that span the layers of an enterprise agentic architecture, rather than features confined to the model.

Demonstrate your systems

Do not accept a generic connector catalogue as proof. Have the vendor run the workflow against representative instances of your systems, including a slow dependency, a malformed response and an unavailable service. Observe whether the agent retries safely, times out, duplicates an action or exposes an internal error to the user.

Control tool behaviour

  • Restrict each tool to the smallest operation and resource set required.
  • Validate parameters before execution, especially identifiers, amounts, recipients and dates.
  • Require confirmation for destructive, external or financially consequential calls.
  • Version tool definitions and record which version handled each request.
  • Define what happens when an API changes, a connector expires or a dependency is removed.

Ask for failure responses as well as successful traces. A platform that completes a happy-path call but cannot explain a partial failure is not ready for production.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Human oversight, stopping and recovery

Human oversight should be designed around consequences, not inserted as a blanket approval screen. Identify the points where a person must review evidence, approve an action, resolve ambiguity or take ownership of an exception.

  • [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by

Specify approval gates

For every consequential action, define the approver, information shown, expiry time and result of rejection. Test whether an approval is bound to the exact action and data that were reviewed; an agent should not be able to change the target after approval without requesting approval again. Check whether delegated approvals, separation of duties and emergency suspension are supported.

Test failure branches

Give the agent incomplete instructions, conflicting records, an unavailable tool and a policy violation. It should stop or escalate according to your rules, preserve enough context for the person taking over and avoid silently continuing with a guessed value. Ask who owns an exception after hand-off, how the incident is recorded and how a failed action can be retried or rolled back.

Require the vendor to show stop, escalation, retry, rollback and hand-off behaviour during the pilot. TechTarget’s enterprise buyer guidance treats remediation and human oversight as procurement questions, not optional usability features.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Observability and evaluation: require operational evidence

You need to reconstruct what happened after an incorrect answer or unauthorised action. Ask whether the platform records the user request, retrieved content references, model and prompt versions, policy decisions, tool inputs and outputs, approvals, retries and final status. Confirm retention, search, export and access controls for those records.

Use representative evaluation cases

Build a test set from normal, edge and adversarial examples in your workflow. Include cases that should be answered, refused, escalated and completed only after approval. Score the outcome against your defined acceptance criteria, not a vendor’s generic benchmark. Repeat the evaluation when prompts, models, tools or data sources change.

Inspect monitoring views

Operators should be able to see volume, latency, failures, escalations, policy denials, tool errors and unusual access patterns. Ask how alerts are configured, who receives them and whether an incident investigator can export a complete trace. Google Cloud’s Gemini Enterprise Agent Platform documentation groups governance capabilities around agent visibility and registry, identity and access, security and compliance, audit and operational oversight; use those categories as prompts for your own requirements, without assuming a particular configuration provides every control.

Security and compliance evidence must match your purchase

Request current security documentation, independent attestations and contract commitments that apply to the service edition, region, deployment model and integrations you will use. A certification for a different product or configuration does not answer your question.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Verify scope and responsibility

  • Identify which controls the vendor operates and which remain your responsibility.
  • Confirm encryption, key management, tenant isolation, vulnerability handling and incident notification terms.
  • Check administrator access, logging, retention and deletion procedures.
  • Ask how model, connector and infrastructure changes are reviewed and communicated.
  • Map regulatory obligations to the exact data flows and processing locations in your design.

Have security and legal teams validate the evidence directly with the vendor. Buyer checklists can identify questions, but they are not proof that a provider meets your obligations.

Deployment fit and interoperability

Decide whether the platform can operate within your network, identity, data-residency and change-management requirements. Compare hosted, private, hybrid and customer-managed components where those options are offered for your use case. Ask for architecture diagrams showing network paths, dependencies, administrative boundaries and disaster-recovery responsibilities.

Ask about standards and exit

NIST’s AI Agent Standards Initiative explicitly addresses open protocols, interoperability, identity and security. Ask which protocols and identity systems the platform supports today, which are on a roadmap and whether the claim applies to your edition. Confirm how you can export prompts, policies, workflow definitions, traces, evaluation data and business records in usable formats. Determine whether a connector, model or orchestration layer can be replaced independently.

Lock-in is not only a licensing issue. Proprietary tool schemas, undocumented policy behaviour and non-exportable traces can make migration difficult even when data export is technically available. Require an exit plan before production approval.

Run a controlled, comparable pilot

Use the same workflow, inputs, success criteria and questions for every vendor. The following sequence turns a demonstration into evidence.

  1. Select the owner and outcome. Choose a business owner who can accept the result and define the measurable target.
  2. Map the workflow. Document data sources, decisions, tools, permissions, approval gates and consequential actions.
  3. Define boundaries. Write allowed and prohibited actions, stopping conditions, escalation routes, retention needs and recovery expectations.
  4. Prepare test cases. Include representative normal cases, ambiguous requests, access-denied cases, stale data, conflicting records, tool failures and policy violations.
  5. Configure least privilege. Use test identities and approved endpoints. Record every permission granted and every exception made for the pilot.
  6. Observe operation. Inspect outcomes, traces, access decisions, approval flows, retries, escalations, operator effort and failure handling.
  7. Repeat after change. Re-run critical cases when the vendor changes a model, prompt, tool, policy or data source.

Set a written go/no-go threshold before seeing results. For example, require all prohibited actions to be denied, every consequential action to have the specified approval, complete traceability for test cases and a documented owner for exceptions. NIST states that its AI RMF Playbook is voluntary and “neither a checklist nor set of steps to be followed in its entirety”; use your pilot as a tailored control process rather than claiming it is a NIST-mandated sequence.

Compare platforms on the same buyer axes

Use a scorecard that records demonstrated evidence, unresolved risks and the owner of each follow-up. The axes below combine workflow, governance, architecture and commercial questions that should be answered before production access.

Axis What to ask or demonstrate Evidence to request
Workflow fit Can the platform complete the specific end-to-end workflow with representative inputs and expected outcomes? Pilot results and documented test cases.
Identity and permissions What identity does the agent use? Are permissions scoped by user, task and tool? Can access be denied by default and limited to approved resources? Identity and access design, policy configuration and action logs.
Data handling and grounding What data can the agent retrieve, where is it processed and how are access controls applied to retrieved material? Data-flow diagram, access-control behaviour, retention terms and grounding tests.
Tools and integrations Which enterprise systems can it reach? How are tools discovered, authenticated, authorised, monitored and versioned? Demonstration against your actual systems and failure responses.
Oversight and recovery Which actions require approval? How does the system stop, escalate, retry, roll back or hand off when it fails? Approval flow, exception demonstration, incident process and accountable owner.
Observability and evaluation Can operators reconstruct agent, model and tool interactions and evaluate behaviour over representative cases? Traces, audit records, monitoring views, evaluation method and incident-review support.
Security and compliance Which controls and attestations apply to the purchased service and deployment configuration? Current, scoped security evidence and contract commitments.
Deployment and interoperability Does deployment match data-residency, network, identity and operating requirements? Can components or data be moved? Architecture diagrams, supported protocols, deployment options and export terms.
Economics and vendor maturity What is the expected total cost at realistic volume, and what support and lifecycle commitments are included? Itemised quote, usage assumptions, support terms, roadmap and exit provisions.

Calculate total operating cost, not just the licence

Require an itemised quote based on your expected volume and the pilot’s measured workload. Include platform fees, model consumption, tool and integration charges, storage, logging, monitoring, support, implementation, security review, training and ongoing evaluation. Ask which charges are recurring, usage-based, minimum commitments or triggered by particular features.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Model realistic scenarios

Estimate ordinary volume, seasonal peaks, retries caused by failures, expanded data retention and the cost of human approvals and exception handling. Compare the result with the current process, including staff time, error remediation and existing infrastructure. A low initial price can become expensive if every connector, trace or evaluation run is metered separately.

Get lifecycle terms in writing

Confirm support hours, response targets, upgrade notices, model and connector deprecation policies, data deletion, renewal increases and assistance with migration. Pricing and contract terms are vendor- and configuration-specific, so validate the final quote and commitments during procurement rather than relying on published starting prices.

Questions to put to every vendor

  • Which identity does the agent use, and can it act on behalf of an individual user with that user’s permissions?
  • Can access be limited to approved data, tools and endpoints? How are permissions tested and audited?
  • How do you prevent an agent from taking an action outside its configured purpose or authority?
  • Which actions require a person’s approval, and how are failures and exceptions handed off?
  • What prompts, retrieved content, tool inputs and outputs, and logs are retained, and under what terms?
  • Can we trace an action from user request through model decision and tool execution?
  • How do you evaluate changes to prompts, models, tools or data sources before deployment?
  • Which integrations and protocols are supported, and what happens when a dependency changes or becomes unavailable?
  • Which deployment choices, identity controls and compliance evidence apply to our specific configuration?
  • What is the full expected cost at our usage level, including model consumption, tools, storage, support and monitoring?
  • What are the data, configuration and workflow export options if we change platforms?

Ask vendors to answer with a live demonstration, configuration evidence or contract language wherever possible. A verbal assurance is useful for discovery but should not close a security or procurement requirement.

Red flags that should pause a purchase

  • The demonstration uses a fictional workflow and avoids your systems or representative data.
  • The vendor cannot identify the runtime identity or show a denied request.
  • Permissions are broad, shared or impossible to audit at the individual action level.
  • Approval is a generic button that does not bind a reviewer to the exact action and data.
  • Logs omit prompts, retrieved sources, tool calls, policy decisions or model versions.
  • Failures produce silent retries, duplicate writes or an unowned hand-off.
  • Security evidence is undated, out of scope or limited to a different deployment.
  • Export covers business records but not policies, workflow definitions, evaluations or traces.
  • The quote excludes model usage, connectors, storage, monitoring or support that your workflow requires.

Stop the pilot when a red flag affects authority, data exposure, traceability or recovery. Record the risk, required remediation and accountable owner; do not waive it merely because the happy path performed well.
