Choose a robotics system integrator on demonstrated fit and verifiable delivery evidence—not on the lowest bid or a certification badge alone. Before issuing a purchase order, require application-matched references, a project-specific technical architecture, a documented safety and risk-assessment process, an unambiguous scope, measurable FAT/SAT acceptance tests, and written training and support commitments. Compare every bidder against the same statement of work so differences in assumptions, exclusions, lifecycle cost, and risk are visible.
What a system integrator is buying you
A robot is only one component of an automation project. The integrator (or broader automation partner) may be responsible for process design, robot and end-of-arm tooling, controls, machine vision, guarding, safety circuits, software, plant-network connections, installation, commissioning, training, and support. Your purchase is therefore a delivered production system with defined performance and safety obligations, not a box of hardware.
As an Amazon Associate I earn from qualifying purchases.
The right partner can translate your process into a maintainable architecture and manage interfaces between equipment, people, and plant systems. A poor fit can leave you with incompatible controls, unclear responsibility for safety, undocumented code, missed production targets, and expensive change orders. Treat selection as technical and operational due diligence, followed by a contract that makes success testable.
1. Define the project before requesting proposals
Integrators can only price and design what you describe. Write a short requirements brief and issue the same version to every bidder. Mark each item as a requirement, a target, an assumption, or an open decision.

Capture the process and operating environment
- Describe the product, variants, materials, dimensions, weights, and allowable tolerances.
- State the operation to automate, current manual steps, takt or cycle-time target, expected shifts, annual volume, and planned growth.
- Document incoming and outgoing material presentation, upstream and downstream equipment, changeover frequency, and quality checks.
- Record floor space, ceiling height, utilities, temperature, dust, wash-down, hazardous-area conditions, lighting, network restrictions, and seismic or other site constraints.
- Identify operators, maintenance staff, supervisors, and any accessibility or ergonomic requirements.
Specify interfaces and customer responsibilities
List the robot or control platforms that must be retained, preferred communications protocols, machine-network rules, MES or ERP data exchanges, vision or barcode systems, and cybersecurity requirements. State which utilities, foundations, guarding, permits, production downtime, forklifts, electricians, and IT access the customer will provide. An integrator should identify every interface rather than silently pricing a self-contained cell that cannot connect to your plant.
Separate deliverables from exclusions
Require a deliverables register covering mechanical drawings, electrical schematics, bills of material, PLC and robot source code, backups, risk-assessment records, manuals, spare-parts lists, training materials, and as-built documentation. Ask for a written list of exclusions and assumptions. Ambiguous requirements create mismatched expectations; changes discovered late in design can affect both cost and delivery.
2. Verify application experience and references
Ask for completed projects that match your process, industry, production scale, materials, and complexity—not merely a list of robot brands. A palletizing project is not evidence of competence in high-speed assembly, collaborative operation, welding, sanitary processing, or a tightly integrated inspection line unless the underlying requirements are comparable.

- Two or more case studies with the original scope, equipment, cycle-time or throughput target, commissioning date, and current operating status.
- The names and roles of customer contacts who operated the completed systems, subject to the customers’ permission.
- Examples of a project that encountered a major issue and how the integrator diagnosed, communicated, and corrected it.
- Evidence that the proposed project team—not only a sales or corporate team—performed comparable work.
Questions for reference customers
- Did the delivered scope match the signed statement of work, and what changed?
- Did the system meet its agreed performance under the stated test conditions?
- How long did installation and ramp-up take compared with the plan?
- Were safety documentation, source code, manuals, and training complete at handover?
- How quickly did the integrator respond to production problems, and which support was included versus billable?
- Would the customer use the integrator again for a similar project?
Bennett Brumson’s May 3, 2007 article for the Association for Advancing Automation (A3) quotes Carl Traynor of Motoman Inc.: “The most important thing to do when choosing an integrator is to talk to people who have worked with that integrator before.” The practical implication is to speak with operating customers, not just read polished case studies.
3. Test the proposed technical fit
Request a block diagram and an interface schedule before accepting a final price. The proposal should show how the robot, tooling, sensors, safety devices, PLC, HMI, motion or vision systems, drives, network, and plant applications exchange information.
Controls and software compatibility
- Confirm experience with the robot controller, PLC family, drives, safety PLC, HMI standards, and programming conventions used at your site.
- Ask who owns the source code, passwords, licenses, backups, and version-control records at handover.
- Define how recipes, product variants, alarms, audit trails, user permissions, and remote access will work.
- Identify network protocols, address allocation, time synchronization, data retention, firewall rules, and the division of responsibility between the integrator and your IT team.
Plant and data interfaces
Require an interface-by-interface description for MES, ERP, warehouse, quality, historian, barcode, and maintenance systems. For each interface, state the data exchanged, owner, test method, and fallback behavior when the network or upstream system is unavailable. A platform mismatch can add integration friction even when each individual component is technically capable.

Maintainability and future changes
Have maintenance staff review access to wear parts, diagnostics, safe recovery, manual modes, changeover steps, and fault messages. Ask what can be changed by trained plant personnel and what requires a service call. A lower initial price that leaves proprietary or undocumented functions may increase lifecycle cost and downtime.

4. Examine the safety method, not just the certificate
Safety is a project process. Ask who performs the risk assessment, when it begins, how hazards are identified, how safeguards and safety-related controls follow from the assessment, how the assessment is updated during design, and which records you receive.
Require a traceable safety workflow
- Identify intended use, reasonably foreseeable misuse, people exposed, operating modes, materials, and maintenance tasks.
- Record hazards and estimate risk using the method selected for the project.
- Choose inherently safe design measures first, then guards, interlocks, presence sensing, safe motion, and administrative measures as appropriate.
- Map each protective measure to a safety function, required performance, validation method, and responsible party.
- Revisit the assessment after layout, tooling, software, operating modes, or production assumptions change.
- Deliver the assessment, validation evidence, safety-circuit drawings, manuals, and residual-risk information at handover.
Standards to discuss—and why the list is not a compliance decision
A3’s current selection guidance names ISO 10218, ISO 13849-1, and ANSI/A3 R15.06-2025 as standards to discuss with prospective integrators. Those references do not, by themselves, establish what applies to your system. Applicability depends on geography, the machine and robot type, intended use, operating modes, and the final design. Your project team and qualified safety professionals must confirm the applicable regulations and standards for the installation’s jurisdiction.
| Reference to discuss | What to ask the bidder | Limit of the evidence |
|---|---|---|
| ISO 10218 | Which parts apply to the robot and integrated application, and how will conformity be demonstrated? | A citation alone does not prove that every hazard or system function is addressed. |
| ISO 13849-1 | Which safety-related control functions are required, what performance level is designed, and how will validation be documented? | The required design and validation depend on the project risk assessment and architecture. |
| ANSI/A3 R15.06-2025 | How does the integrator interpret and apply the current U.S. robot-safety requirements to this cell? | U.S. guidance may not be the governing framework in another jurisdiction. |
| ANSI/RIA R15.08-1-2020 | If industrial mobile robots are involved, does this reference apply to the vehicle, application, and site conditions? | A3’s store listing says the standard was reaffirmed in 2026 with no technical differences from the 2020 edition; the listing is not a substitute for a complete compliance determination. |
Ask the integrator to state in writing which regulations and standards it believes apply and why. Have your project team confirm that determination; do not treat a standards list as a guarantee.
5. Make the statement of work unambiguous
Your contract should turn the requirements brief into a controlled baseline. Include the following sections and make each party’s obligation explicit.

- Performance: cycle time, throughput, uptime definition, quality rate, changeover time, allowable scrap, and product variants.
- Interfaces: mechanical, electrical, controls, network, data, utilities, and responsibility for each connection.
- Schedule: design reviews, long-lead decisions, factory testing, shipment, site installation, SAT, ramp-up, and customer dependencies.
- Change control: who may authorize a change, how cost and schedule effects are assessed, and when work may proceed.
- Governance: named project manager, meeting cadence, risk register, escalation path, decision log, and reporting format.
- Handover: as-built drawings, validated safety records, software and backups, manuals, spare parts, training records, and warranty start date.
Peter Stellbrink of Reis Robotics USA told A3 in 2007 that “Clarification of customer requirements is important,” warning that some integrators rely only on requested specifications and do not thoroughly test a system before production. Put those requirements and test duties in the contract rather than relying on an informal understanding.

6. Agree on measurable FAT and SAT acceptance
Do not leave buy-off to the end of commissioning. Before contract signature, define what will be tested, under which conditions, who witnesses it, how defects are classified, and what constitutes final acceptance.
Factory acceptance test (FAT)
- Use production-representative parts, tooling, recipes, and data where practicable.
- Record cycle-time, throughput, quality, changeover, alarm recovery, and safety-function results against stated thresholds.
- Test normal, abnormal, restart, manual, maintenance, and loss-of-communication conditions that matter to operation.
- List every open defect with an owner, severity, workaround, due date, and retest requirement.
Site acceptance test (SAT) and final acceptance
- Repeat agreed performance tests after installation with actual utilities, interfaces, materials, operators, and environmental conditions.
- Verify guarding, interlocks, safety functions, emergency stops, safe recovery, documentation, and training completion.
- Define whether a minor documentation item can coexist with operational acceptance and how retention or warranty treatment works.
- State the exact pass/fail threshold and the event that starts the warranty and support period.
A3’s 2022 International Robot Safety Conference material explicitly lists FAT/SAT buy-off and recommends final acceptance testing against performance and safety requirements agreed at the time of sale. A signed test record is stronger protection than a promise that the system is “complete.”
7. Compare training, handover, and lifecycle support
Include lifecycle services in every bid so a low hardware price cannot hide an expensive handover. Require a support plan that names response channels, hours, severity levels, remote-access rules, on-site availability, spare-parts responsibility, and rates for chargeable work.
Training and documentation checklist
- Operator instruction for normal production, changeover, alarms, safe stop, and restart.
- Maintenance training for diagnostics, backups, safe recovery, calibration, preventive maintenance, and replacement of wear parts.
- Electrical and pneumatic schematics, mechanical drawings, software backups, parameter lists, network maps, and parts lists in editable or agreed formats.
- Commissioning assistance and a defined hypercare period after production starts.
- Warranty scope, exclusions, response targets, software-license terms, and the process for requesting updates.
Ask who responds when the line stops at night or on a weekend, whether the named project engineers remain available, and what happens if a key individual leaves. Training and post-installation support affect the real cost and success of deployment, so score them beside the initial quote.
8. Compare proposals on one decision sheet
Issue one statement of work, one assumptions template, and one pricing format. Require bidders to identify deviations instead of allowing each proposal to define a different project. A useful comparison sheet can contain these rows:
| Decision area | Evidence to compare | Buyer’s decision question |
|---|---|---|
| Application experience | Matched references, named team, operating results, issue-resolution examples | Has this team delivered a system with the same process risk and complexity? |
| Safety | Risk-assessment plan, safety architecture, validation, standards and jurisdiction assumptions | Is responsibility for each safety function clear and auditable? |
| Technical architecture | Block diagram, controls platforms, software ownership, interface schedule | Will it fit our plant skills, network, data systems, and maintenance model? |
| Scope and schedule | Deliverables, exclusions, customer inputs, milestones, long-lead items, change process | Can we identify what is missing or likely to become a change order? |
| Acceptance | FAT/SAT procedures, conditions, thresholds, defect and retest rules | Can an independent witness determine pass or fail? |
| Lifecycle support | Training, documentation, warranty, service response, spares, rates | Can our team operate and recover the system after handover? |
| Commercial value | Itemized price, recurring licenses, options, contingency, lifecycle cost | What risk or future cost explains the price difference? |
Use a scoring scale that your production, safety, engineering, IT, maintenance, and procurement stakeholders agree on. There is no universal A3 weighting; set weights from your own priorities. Record the evidence behind every score and run a sensitivity check: if a small change in weighting changes the winner, resolve the underlying uncertainty before signing.

9. Understand price, risk, and value
Compare like-for-like totals, not headline hardware prices. Separate one-time engineering and equipment from recurring software, licenses, support, consumables, spare parts, travel, installation, and training. Ask each bidder to price options for product variants, future expansion, additional shifts, and extended support.

The reviewed A3 material does not establish a general project success rate, average integrator price, return on investment, or payback period. Do not use an industry-wide percentage or promised payback in your business case. Build those calculations from your own labor, volume, quality, downtime, maintenance, and capital assumptions.
10. Treat certification as a shortlist signal, not a guarantee
A3 says its Certified Robot Integrator program began in 2012 and includes an on-site audit, practical assessment of key personnel, and safety training. The certification is valid for two years and must be renewed. At the time of the cited 2026 retrieval, A3’s directory listed 19 certified robot integrators. That count can change, is not a ranking, and is not a measure of the total integrator market.
Check the live directory status at the time you shortlist a supplier and confirm that the certification covers the entity and personnel proposing your project. Then perform the same reference, architecture, safety, scope, acceptance, and support checks for certified and non-certified bidders.
A3 explicitly says it cannot guarantee an integrator’s work or recommend which integrator to select. Scott Lang, president of Motion Control Robotics, is quoted by A3 saying certification “demonstrates our expertise” and helps customers make a more informed selection based on an independent third-party assessment. That is a vendor representative’s view, not independent proof that a particular project will meet your targets.

11. Use a staged due-diligence process
- Prepare the requirements brief. Freeze the process, environment, interfaces, targets, customer inputs, and exclusions that every bidder must address.
- Screen capability. Remove firms that cannot show relevant applications, available project resources, or a credible safety and controls method.
- Hold technical workshops. Have engineering, operations, maintenance, IT, and safety personnel challenge the architecture and assumptions.
- Check references. Speak with operators of completed systems and document delivery, performance, support, and issue handling.
- Issue a common request. Require identical scope, pricing breakdown, schedule milestones, acceptance plan, and deviation log.
- Score evidence. Apply buyer-defined weights, retain the evidence for each score, and investigate material gaps.
- Negotiate the baseline. Convert clarifications into the statement of work, responsibility matrix, change process, and FAT/SAT procedures.
- Approve only with open risks visible. Assign an owner and due date to unresolved technical, safety, commercial, or schedule risks before the purchase order.
12. Red flags and how to respond
“We have done this before,” but no comparable customer
Ask for a reference with the same process and scale, or treat the claim as unverified experience. A generic robot installation is not an application reference.
