What to Ask Before Adopting Claude Through a Systems Integrator

Do not approve a Claude integration because a firm appears in Anthropic’s partner directory or because a pilot produced impressive answers. Require evidence for the architecture, assigned people, evaluation method, data controls, regulatory scope, total cost, operating responsibilities and exit rights. The questions below turn those requirements into a procurement and contract checklist.

Start by defining what you are actually buying

“Adopting Claude through an integrator” can describe several materially different arrangements. The firm might configure Claude Enterprise for employees, build an application on Anthropic’s API, or route workloads through a cloud provider. Those choices change identity management, data flows, billing, support and regulatory obligations.

Identify the Claude surface

Ask the integrator to state in writing which route is proposed and why:

  • Claude Enterprise: a managed workspace with seat-based access and separately metered model usage.
  • Anthropic API: an application that your organization or the integrator operates, with model consumption billed at API rates.
  • Cloud-provider route: Claude accessed through a supported cloud service, adding that provider’s account, region, security and contract boundaries.

Do not accept “Claude deployment” as an architecture description. Require a diagram showing users, identity providers, business applications, repositories, prompts, model endpoints, logs, analytics, backups and every third-party connector.

Assign every system boundary

For each box and connection in the diagram, ask who configures it, who approves changes, who monitors it, who can access its data and who responds when it fails. The statement of work should identify these responsibilities rather than assuming that the integrator owns everything. Anthropic’s enterprise documentation lists controls and connectors, but a listed capability is not proof that it is included in your plan or enabled in your tenant.

Verify the integrator and the people doing the work

Anthropic’s Partner Hub is useful screening evidence, not a substitute for customer-specific diligence. Anthropic says the directory exposes a partner’s tier, certified team, deployments and public references, with standings refreshed daily. Check the listing close to procurement and save the date of your verification.

Ask about the assigned team, not just the firm

  • Who are the named architects, engineers, security specialists and project leads?
  • What are their current Claude certifications, and when were they earned?
  • Which production Claude deployments did each person work on, and what did they personally deliver?
  • Which industry and regulatory environments have they handled?
  • Will subcontractors or specialists be used, and who is accountable for their work?

Require a replacement process if a named person leaves. A company-level partner tier does not establish that the staff assigned to your engagement have the same experience.

Demand references that match your risk

Ask for customer references involving a comparable workflow, data sensitivity, scale and operating model. Request permission to ask those customers about production incidents, evaluation results, change control, support responsiveness and the final cost. A public case study can show that a deployment occurred; it cannot predict your accuracy, savings or compliance outcome.

Anthropic announced its Claude Partner Network on March 12, 2026, including an initial $100 million commitment to partner training, technical support and joint market development. That is an announced program investment, not a budget for your project or evidence of an individual firm’s quality. In a June 3, 2026 Services Track announcement, Anthropic said more than 40,000 firms had applied and more than 10,000 consultants had earned a Claude certification. Those figures describe the program at that time; they do not rate any particular delivery team.

Make the pilot an objective production gate

A successful demonstration is not a production service. Put the pilot design and the conditions for launch into the scope of work before implementation begins.

Define the workflow and baseline

  1. Choose a specific business workflow, such as document classification, support drafting or internal search.
  2. Document the current process, human effort, error rate and turnaround time so Claude has a baseline for comparison.
  3. Assemble a representative, permissioned test set. Include difficult, ambiguous, multilingual and out-of-distribution examples where they occur in real work.
  4. Define measurable acceptance thresholds for accuracy, citation quality, latency, refusal behavior, escalation and cost per transaction.
  5. Classify errors and specify which require human review, automatic blocking or incident escalation.
  6. Record results, exceptions and unresolved risks in a signed pilot report.

Set the production gate

Ask, “What must be true before this system is allowed into production?” The answer should cover test performance, security review, data-protection approval, monitoring, rollback, user training and support coverage. Require a named decision maker with authority to reject launch. Ask for performance results from comparable deployments and a reference customer; do not let a vendor example become a forecast for your environment.

Map data flows, retention and security controls

Start with a data inventory. List every field sent to Claude, the integrator, logging systems, analytics tools, ticketing systems and connected third parties. Classify prompts, uploaded files, generated outputs, embeddings, credentials, metadata and support records. For each location, document processing region, storage region, access roles, encryption, logging and deletion method.

Get a control-by-control configuration statement

Anthropic’s Enterprise materials describe audit logs, SCIM, custom retention, Compliance and Analytics APIs, customer-managed encryption keys and US-only inference. Ask the integrator to mark each control as included, configurable, unavailable or requiring separate approval. Then identify who operates it:

  • Identity: Which identity provider, SCIM groups, role mappings and deprovisioning process are used?
  • Audit: Which events are logged, where are logs sent, how long are they retained and who reviews alerts?
  • Encryption: Who owns and rotates customer-managed keys, and what happens if a key is disabled?
  • Inference location: Is US-only inference required, available for the chosen route and enforced for every connector?
  • Analytics and compliance APIs: What data do they expose, who can call them and how are credentials protected?

Test retention instead of trusting a policy summary

Anthropic’s retention documentation says custom retention is activity-based, has a 30-day minimum and can be overridden by project retention for chats inside a project. Ask for a retention matrix covering chats, projects, uploaded files, outputs, backups, audit logs and support tickets. In a test tenant, create records, wait through the configured activity window, then verify deletion through the user interface and available administrative or compliance APIs. Record whether exports, caches and connector copies remain.

Plan access termination

Specify how user access, service accounts, API keys, connectors and integrator accounts are revoked when the engagement ends. Require an inventory of copies and a deletion certificate or equivalent evidence for data that must be removed. Do not assume that deleting a workspace removes data held in an external repository or the integrator’s support systems.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Handle regulated data and HIPAA claims precisely

If protected health information may be processed, ask for a feature-by-feature determination rather than a general “HIPAA-ready” statement. Anthropic’s current BAA guidance says the organization must activate HIPAA compliance and accept the agreement. It also distinguishes covered features from exclusions and conditional flows, including situations in which a third party receives data outside the BAA’s coverage.

Questions for a PHI workflow

  • Which exact Claude features, connectors, API functions and deployment paths are covered?
  • Who activates the HIPAA configuration and accepts the BAA?
  • Which features are excluded or conditional?
  • Does any connector, monitoring tool or support process send PHI to a third party outside the covered relationship?
  • What approval is required before changing a model, connector, region or retention setting?

Have privacy, security and legal owners review the written mapping. A BAA does not, by itself, establish that your workflow is legally compliant; your controls, policies and implementation still matter.

Separate platform, usage and service costs

Anthropic states that Claude Enterprise’s seat fee covers access while usage is billed separately at standard API rates. Ask for a scenario-based estimate instead of a single annual number.

Require transparent assumptions

Cost area What the estimate must show
Access Seat count, user types, term, minimum commitments and any expansion assumptions.
Model usage Model selected, input and output volume, request frequency, context size, retries and growth scenarios.
Implementation Architecture, configuration, migration, connector work, testing, documentation and training deliverables.
Operations Monitoring, support hours, incident response, maintenance, model changes and security reviews.
Change requests Rates, approval process, response times and what is explicitly out of scope.

Ask which spending limits and alerts will be configured, at what thresholds, and who can change them. Anthropic says administrators can set spend limits; confirm that the proposed route supports the controls you need and that alerts reach someone who can act. Actual rates, discounts and implementation fees depend on your plan and negotiated contracts, so require them in the commercial schedule rather than relying on a verbal estimate.

Put ownership, support and exit terms in the contract

Partner membership does not determine your rights. The statement of work and master agreement should answer each point below.

Ownership and handover

  • Who owns custom code, prompts, evaluation sets, connector configurations, schemas, documentation and runbooks?
  • Will you receive source code, infrastructure definitions, test data, model settings and operating documentation in usable formats?
  • What training is included, and can your staff independently administer the deployment?

Production responsibilities

  • Who monitors quality, latency, availability, safety signals and spend?
  • Who responds to security incidents, model behavior changes, connector failures and regressions?
  • What service levels, maintenance windows, escalation paths and service credits apply?
  • How are model upgrades tested, approved and rolled back?

Exit and transition

Define how you export data and assets, revoke integrator access, transfer credentials, preserve audit records and transition to an internal team or another provider. Set deadlines, formats and assistance hours. Anthropic’s partner announcements describe delivery programs, but they do not establish your intellectual-property ownership, service levels or exit rights; those protections must be negotiated.

Compare integrators with an evidence scorecard

Use the same written questions and evidence standard for every bidder. A simple comparison framework prevents a polished presentation from outweighing delivery risk.

Evaluation area Evidence to request Decision test
Relevant delivery Production deployments, references and named responsibilities. Comparable workflow, scale, data sensitivity and operating model.
Team capability Assigned personnel, current certifications and specialist coverage. People who will actually perform the work can explain the design.
Architecture End-to-end diagram, integration inventory and boundary ownership. No unexplained data path or responsibility gap.
Evaluation and safety Test set, baseline, thresholds, error taxonomy, human review and escalation. Objective production gate with a rejection authority.
Data and compliance Retention matrix, access model, region, encryption and BAA mapping where relevant. Controls are configured and testable for your exact plan.
Commercial terms Usage assumptions, limits, implementation scope and change rates. You can reproduce the estimate and control overages.
Operations and exit Service levels, runbooks, ownership schedule and transition plan. You can operate, audit and leave without losing essential assets.

Do not infer that a higher partner tier is automatically a better fit. Weight the categories according to your risk, and document why the selected evidence meets your threshold.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Red flags that should stop approval

  • The integrator will not identify the model route, data processors or system boundaries.
  • “Enterprise controls” are promised without specifying the plan, configuration or operator.
  • A pilot uses cherry-picked examples and has no baseline, error categories or launch criteria.
  • Retention, deletion or regional processing cannot be demonstrated in a test environment.
  • A general HIPAA statement replaces a feature-level BAA analysis.
  • The price combines seats, usage and services, making overages impossible to predict.
  • Named experts are unavailable for interviews, or references are unrelated to your use case.
  • The contract omits source-code ownership, incident duties, model-change handling or exit assistance.

A practical approval sequence

  1. Collect the proposed architecture, data inventory and named-team biographies.
  2. Verify the firm’s current Partner Hub listing and independently interview relevant references.
  3. Agree on a representative pilot, baseline, acceptance thresholds and production gate.
  4. Complete security, privacy and regulatory reviews, including the BAA feature mapping if PHI is possible.
  5. Run a cost model with conservative, expected and high-usage scenarios and configure spend controls.
  6. Negotiate ownership, service levels, change control, incident response and exit terms.
  7. Approve production only after the documented test results and operational evidence satisfy the gate.

The Bottom Line

Choose the integrator that can prove how your Claude deployment will work, be governed, costed, operated and recovered—not merely the one with the strongest partner badge or most persuasive demo.
